# Returns-to-fixes app for Shopify apparel stores

**Score:** 59/100 · **Verdict:** PIVOT NEEDED · 2026-11-08

## Brief

**Title:** Returns-to-fixes app for Shopify apparel stores

**Region:** Global

**Problem:** Apparel stores get many returns. Return reasons sit in raw text and dropdowns, and nobody has time to read them. Teams miss the same fixable causes: wrong size charts, missing photos, and copy that promises too much. The returns keep happening and cut margin.

**Solution:** The app reads every return reason and groups them by product and variant. It then gives concrete product-page fixes, such as correcting a size chart, adding a missing photo angle, or toning down copy that oversells. The founder reports 40 paying stores since May, 92% month-three retention, and an average return-rate drop of 2.1 points. These figures are founder-reported and not independently verified.

**Idea type:** SaaS

**One liner:** A Shopify app that turns return reasons into specific product-page fixes for apparel and footwear brands.

### Assumptions

- **The region is Global, with a likely US and English-speaking skew, because none was stated.** Why it matters: Region sets the market size, the competitors, and the languages return reasons must be read in.
- **The idea type is a SaaS app sold through the Shopify App Store, and Shopify is the only platform for now.** Why it matters: Dependence on one platform affects distribution, fees, and the risk that Shopify or a returns vendor builds the same feature.
- **The 40 paying stores, 92% month-three retention, and 2.1-point return-rate drop are accurate as stated, but they are founder-reported and not verified.** Why it matters: With only 40 stores since May, the retention figure rests on a small, young group. The return drop may not be caused by the app.
- **The founder is the main seller and builder, and customers come from the founder's network, outreach, or the app store. No acquisition channel was stated.** Why it matters: It is not yet known whether growth beyond 40 stores can repeat without the founder selling personally.
- **Return data comes from Shopify orders and returns, or a returns tool such as a returns portal, and the fixes are suggestions the store applies by hand.** Why it matters: Data access and manual fixes decide how fast a store sees value and how hard the product is to build.
- **Prices of $49-$149 a month are the current prices and will stay in this range, with tiers set by monthly order volume.** Why it matters: At these prices, reaching meaningful revenue needs hundreds of stores, so acquisition cost and churn matter a lot.
**Pricing hint:** $49-$149 per month, tiered by order volume (founder-reported, current).

**Customer type:** B2B

**Business model:** Monthly SaaS subscription, tiered by order volume, sold through the Shopify ecosystem. Current price is $49-$149 a month, as the founder reports.

**Founder context:** The founder ran ecommerce operations at a 9-figure apparel brand, so they have first-hand experience of the problem. Founder-reported traction: 40 paying stores since May, 92% month-three retention, and a 2.1-point average drop in return rate. No data was given on how the return-rate drop was measured, whether there was a control group, or how many stores the retention figure covers.

**Target customer:** Shopify apparel and footwear brands doing $1M-$30M a year in revenue. The likely buyer is the ecommerce manager, head of ops, or founder.

## Overview

**No moat:** Nothing stops Loop, ReturnIQ or Return Insights AI (from $19 a month) from adding named fixes, and your edge is output quality, which can be copied.

**Tagline:** Turns return reasons into page fixes. Rivals already sell a thinner version of this for less.

### Watch out

- Loop holds return data for 5,000+ Shopify brands and has funding. A fix layer would be a small step for it. Shopify also added apparel return reasons like too big and too small to its own free analytics.
- Dropdown reasons are thin. 'Too small' does not say whether the chart is wrong or the shopper picked badly. Bracketing, where people buy several sizes, cannot be fixed on a product page.
- The traction claims could fall apart under checking. The 2.1-point drop could be seasonal or come from other changes. If you cannot prove it, price and retention claims will not hold against $19 rivals.
**Blind spots:** The founder-reported 2.1-point drop in return rate has no stated method or control group, and small stores may have too few returns per variant to support a confident fix.

### Bottom line

- You are not competing on data. Shopify, Loop, AfterShip and others already show return reasons. Two Shopify apps already pitch AI that says what to fix. Return Insights AI starts at $19 a month, and your price is $49 to $149. So you compete on output. Are your fixes specific, right, and proven to cut returns? Variant-level grouping, named fixes like size charts and photo angles, and a dollar-margin figure per fix are the only things that set you apart. All of them can be copied.
- The pain is real. Fit drives apparel returns, and some sellers say nobody reads their return reasons. But the reachable market is small. By the research's own build it is about $20M a year in four English-speaking markets. That rests on a weak store count and an assumed $99 price. The $0.75B figure is the whole returns software category, so don't treat it as yours. Your 40 stores and 92% retention are founder-reported and unverified, and we don't know how many stores the retention figure covers. This looks like a small, steady business at best. It is not launch-ready until the 2.1-point drop is shown with a clear method and a comparison group.

### Leverage points

- Founder ran ecommerce operations at a 9-figure apparel brand. That helps with trust, with judging which fixes are right, and with reaching buyers.
- Fix-level output with a before/after case for each fix. Rivals' listings are generic. A documented, measured case beats a chart of reasons.
- Monthly billing and order-volume pricing for $1M–$30M stores. Loop's Essential plan is $155 a month on an annual contract, and ReturnGO charges per return. Sit on top of Loop, AfterShip and Return Prime instead of replacing them.

### Tech complexity

**Note:** Reading the Shopify return data and grouping it by variant is routine. The hard part is fixes that are correct and not generic. That needs good language-model prompts, checks with real size and photo data, and enough returns per variant to be confident. Shopify data limits and App Store rules are a dependency.

**Level:** Medium

### Growth potential

**Note:** The reachable niche is about $20M a year, a calculated estimate that rests on assumptions. The wider category is projected at 8% a year by one lower-tier publisher. A thin analytics layer would get a small part of that. Growth would need to expand into more returns tooling or other categories.

**Level:** Low

### Revenue timeline

**Note:** The founder reports 40 paying stores since May at $49–$149 a month. That implies roughly $2k–$6k in monthly revenue if all 40 pay, which is my arithmetic from founder-reported numbers, not a confirmed figure. Plan data for the ~$99 midpoint is an assumption. Reaching meaningful scale depends on verifying results and beating cheaper rivals.

**Value:** Already earning (unverified)

## Market

### Sam

**Note:** Store-location shares from Store Leads: US 38.9%, UK 7.5%, Canada 4.6%, Australia 4.4%, together 55.4%. 30,500 × 55.4% = ~16,900 stores × $1,188 = ~$20M. This assumes bigger stores are spread across countries like all stores. If only 60% of them collect usable return reasons (assumption), SAM falls to about 10,100 stores, or ~$12M. The brief said Global. I cut to English-language markets because there is no evidence the product works in other languages.

**Basis:** CALCULATED

**Label:** Same brands in the US, UK, Canada and Australia, reached via the Shopify App Store

**Value:** ~$20M

### Som

**Note:** The memo was cut off at the start of this section, so no SOM figure was given. I will not invent one. It should be set after founder interviews and a check of what the existing competitor feature covers.

**Basis:** ASSUMPTION

**Label:** 3-year obtainable share of SAM

**Value:** Not stated

### Tam

**Note:** 125,000 Shopify stores at $1M+ (weak source: a LinkedIn post title) × 27.1% apparel share = 33,875. × 90% under $30M (assumption) = ~30,500 stores. × $1,188 a year ($99 a month, assumed midpoint of the founder-reported $49–$149) = ~$36M. At $49 a month it is ~$18M. At $149 a month it is ~$54M. Footwear is not counted separately, so the store count may be low. Other sources put apparel store counts at 542k to 785k. Stores under $1M and non-Shopify platforms are excluded.

**Basis:** CALCULATED

**Label:** Shopify apparel and footwear brands with $1M–$30M revenue, worldwide

**Value:** ~$36M

### Growth

**Cagr:** 8%

**Note:** This is for the broad returns management software category: $0.75B in 2026 to $1.5B by 2035, from Business Research Insights. The memo checked the math: 0.75 × 1.08^9 ≈ 1.50. Only the search snippet was seen. The publisher is lower-tier. The category covers portals, labels and logistics, so treat it as a ceiling, not the niche's growth rate. No growth figure was found for the niche itself.

**Trend:** GROWING

**Period:** 2026–2035

### Trends

- **NRF expects 15.8% of 2025 sales to be returned, about $849.9B. That is down from 16.9% and $890B in 2024.** Impact: MODERATE; Horizon: NOW (0-1YR); Meaning: The problem is huge, but the return rate is edging down. Brands are already working on it, so don't assume the pain is growing.
- **Shoppers cite incorrect sizing (54%) and poor product quality (55%) as drivers of returns (DHL eCommerce). Coresight names sizing as the top reason for online apparel returns.** Impact: SIGNIFICANT; Horizon: NOW (0-1YR); Meaning: Return reasons point to fixable causes in apparel. That supports the idea of turning returns into fixes. Vendor claims like '70% size-related' were not relied on.
- **A direct competitor already ships part of the feature (per the memo's bottom line). Shopify returns apps from vendors like Loop, AfterShip and Return Prime are widely compared.** Impact: HIGH; Horizon: EMERGING (1-3YR); Meaning: Expect pressure on price and on differentiation. Check exactly what the competitor covers before building.
- **The returns software category is projected to grow about 8% a year to $1.5B by 2035, per one lower-tier publisher.** Impact: MODERATE; Horizon: STRUCTURAL (3-5YR); Meaning: Slow, steady growth. A thin analytics layer will capture only a small part of it.
**Verdict:** The pain is real, but the sellable market is small. By the memo's own build, the reachable niche is about $20M a year, and that rests on a weak store count and an untested $99 a month price. The only market study found is from a lower-tier publisher, seen as a search snippet only. A direct competitor already ships part of the feature. The founder's traction numbers are unverified. The memo's SOM section was cut off, so I have no 3-year share estimate to report.

This looks like a thin analytics layer, not a big category. It could be a small, steady business, but the evidence does not yet show it is launch-ready. Don't treat the $0.75B returns-software figure as your market. Most of the numbers here are assumptions, and they need checking before you build more. Your concrete next step is to interview 10 to 15 Shopify apparel and footwear brands in the $1M–$30M band. Ask what they pay for returns tools today and whether they collect usable return reasons. Ask what the competing feature is missing. Use the answers to replace the $99 price and the 90% assumption.

**Verdict:** Evidence is thin and not launch-ready. The problem is real: fit drives apparel returns, and some sellers say they don't read their return reasons. But I could not open any Reddit replies, so all of that comes from snippets. I found no review or complaint thread about a product that does exactly this. Existing returns apps and Shopify already sell reason analytics, so a chart of reasons will not be enough. You would win only by showing that your specific fixes cut returns. The founder's numbers (40 stores, 92% month-three retention, 2.1-point drop) are unverified. I found nothing that confirms or contradicts them. Before building more, get proof of the 2.1-point drop with a clear method and a comparison group. Also test whether small stores have enough returns per variant to act on. The memo's signal feed was cut off after item 7, so the feed below is partial.

### Objections

- Shopify and the returns apps already bundle reason analytics. Shopify, AfterShip, ClickPost and Richpanel all do some version. Your edge has to be the concrete fix, not a chart of reasons.
- One competitor, ZigZag, says Loop has "limited return analytics according to G2 reviews". I could not open G2 to check. Do not build on this claim yet.
- The reduction claim may not hold. One benchmark post says top performers improve return economics through policy changes, not by cutting the return rate. Some returns, like buying several sizes to compare, cannot be fixed on a product page. The founder gave no control group or method for the 2.1-point drop.
- Dropdown reasons are thin data (my inference, not sourced). "Too small" does not say whether the chart is wrong or the customer chose badly. Small stores may have too few returns per variant to support a fix with confidence.
- Some supporting content looks promotional. The "50,000 fashion orders" post lists fixes like SKU-specific size info. I could not check its data or whether it is self-promotion.

### Pain points

- Return reasons get collected and then ignored. One Reddit commenter calls them "the cheapest product research you have, and nobody reads them". This is one snippet from one commenter, so it is anecdote, not a trend.
- Sizing and fit is the top cause of apparel returns. A 2023 Coresight survey, as cited by Size.ly, found 53% of apparel sellers named size and fit as the top reason. Richpanel, a vendor blog, quotes typical apparel return rates of 20–40%. Treat that range as an estimate.
- Small sellers say returns hurt margins even after they add size charts and photos. One Shopify apparel seller says returns are "absolutely murdering my margins". This hints that a generic size chart is not enough. It is one post, and I read only the snippet.
- Brands say they don't know why customers return items. A thread asking how DTC apparel brands find out WHY is still getting answers. Boutique owners are also asking what share of their returns are size-related.

### Demand signals

- People ask how to find the cause of returns, and replies name tools. One reply names ThreadCatch. It may be self-promotion, but it shows the question comes up.
- A merchant asks if Shopify return reasons can be exported natively as CSV. This is one small, specific request. It hints that some people want to analyse the data themselves.
- Rival vendors market SKU- and variant-level return-reason analytics. AfterShip says its analytics show which products and variants drive returns so you can fix the listing and sizing guide. ClickPost describes a Return Reasons dashboard that flags fit or quality issues. Vendors selling this suggests buyers care. It is not proof that buyers pay.
- Shopify added apparel-specific return reasons such as "too big" and "too small" to its analytics. That makes the data you would read more available. It also puts Shopify closer to your space.
- Press attention on fashion returns is high (Vogue Jan 2026, CNBC Apr 2026, a Retailboss piece on Free People). This shows the problem is real. It does not show that stores will pay for your product.

**Summary:** No search-volume or trend data was found in the memo. The memo's last section, on market size, was cut off, so no market numbers are stated here. Pain is visible in Reddit titles and vendor content, but buyers say 'sizing' or 'returns', not 'return-reason analytics'.

#### Forces

- **Rivalry** Note: Two Shopify apps already sell AI return analytics. Loop, AfterShip, ReturnGO, Return Prime and Redo all offer returns reporting. Prices start at $19/month.; Score: 3
- **New Entrants** Note: Shopify App Store listings are cheap to launch. The memo found no strong barrier to copying the idea. This is an assumption, not a sourced figure.; Score: 3
- **Suppliers** Note: The main dependency is Shopify data access and App Store rules. ReturnIQ's permissions page mentions a 60-day order window, which may be a sync limit. Other suppliers were not covered in the memo.; Score: 6
- **Buyers** Note: Stores can switch apps easily and compare on price. Many $1-5M stores will not pay Loop's $155+ with lock-in, which helps you. Shopify's free reporting is a fallback for buyers.; Score: 4
- **Substitutes** Note: Shopify's built-in reports are free and bundled. Spreadsheets and the returns reports inside Loop and others also do part of the job. The built-in reports have documented weaknesses.; Score: 4
**Headline:** Crowded, cheap rivals, and a leader that could add your feature. Scores are the analyst's judgement, not measured.

**Verdict:** Crowded, and the nearest rivals are cheap. Score 35/100 (100 = open field). That is the memo's own judgement, not a measured figure. Two Shopify apps already sell "AI return analytics that tell you what to fix." Loop Returns already holds return data for 5,000+ Shopify brands and shows top returned products and reasons. Adding an AI "fix this" layer would be a small step for it. The idea is real, but it is not an open field. Evidence on competitor size is thin because most private firms publish no user counts. The memo was cut off. It names 13 competitors but only 7 were readable, plus Shopify's built-in reporting. The other 6 are not covered here.

Makes the same promise as you at under half your $49 floor.; How to beat: The listing text is generic. It names no variant-level grouping and no size-chart or photo-angle fixes. Publish named before/after cases and show variant-level output.
- **ReturnIQ** Domain: apps.shopify.com/returniq; Status: Active; Threat: MEDIUM; Channel: Shopify App Store; Funding: Not published; Pricing: Search snippet showed Pro $79/month and Scale $149/month. The plan list was not visible on the fetched page, so a cheaper tier may exist. Flat tiers.; Est users: Not published; Description: 'AI-powered return analytics to protect your margins.' Memo rates it Medium-High because its price band matches yours.; How to beat: Its permissions page says it reads 'all order history for the last 60 days, returns.' That could be a weakness for seasonal apparel, but it may only be the install-time sync, so check before you claim it. Pitch full-season analysis and a margin-in-dollars view per fix.
- **AfterShip Returns** Domain: aftership.com/pricing/returns; Status: Active; Threat: MEDIUM; Channel: Shopify App Store and cross-sell from AfterShip tracking; Funding: $66M round led by Tiger Global in 2021. A third-party tracker says $69M total.; Pricing: 'Starting at $16/month' for 240 returns a year. The Shopify listing shows Essentials at $19/month.; Est users: Not published; Description: Returns and exchanges for online stores, bundled with AfterShip's tracking product. Built for processing returns. The memo found no evidence of product-page fix advice.; How to beat: It processes returns, it does not diagnose them. Sell 'works on top of AfterShip.'
- **ReturnGO** Domain: returngo.ai; Status: Active; Threat: MEDIUM; Channel: Shopify App Store; Funding: Not published; Pricing: Starter $23/month for 20 returns, then $1.25 per extra return. Premium $147/month (from a competitor's blog). Tiers plus per-return fees.; Est users: Not published; Description: Returns and exchange portal with reporting.; How to beat: Per-return fees punish high-return apparel stores. Price by order volume so cost does not rise with returns.
- **Return Prime** Domain: returnprime.com; Status: Active; Threat: LOW; Channel: Shopify App Store and content marketing; Funding: Not published; Pricing: $19.99/month for 60 requests, then $0.49 per extra. Free tier covers 5 returns a month.; Est users: Not published; Description: Returns and exchanges for Shopify stores. Focused on exchange flows. Memo rates it Low-Medium.; How to beat: Be the analysis layer that sits above it.
- **Redo** Domain: getredo.com; Status: Active; Threat: MEDIUM; Channel: Shopify App Store and outbound; Funding: A third-party tracker (Latka) lists $105M raised and a $1.3B valuation. Unverified.; Pricing: Not verified. The pricing page was not read.; Est users: Not published; Description: Returns and post-purchase tools for Shopify brands. Well funded and could add an insights feature.; How to beat: The memo was cut off before this advice. Not assessed.
- **Shopify built-in returns reporting** Domain: shopify.com; Status: Active; Threat: MEDIUM; Channel: Bundled in Shopify admin; Funding: Not applicable; Pricing: Free with Shopify plans.; Est users: Not published; Description: Free, bundled reporting that every store already has. The memo calls it the strongest edge against you. It has documented weaknesses, and nobody sells against it directly. The memo's detail on those weaknesses was cut off.; How to beat: Show what Shopify's reports miss. Sell fixes, not charts. Verify the specific gaps before using them in marketing.; Strongest edge: true
**Your position:** Your planned price floor is $49/month (from the memo). Return Insights AI makes a similar promise for $19/month, so price is not your edge. Your edge has to be output: variant-level grouping, named fixes such as size charts and photo angles, and dollar-margin impact per fix. Loop and other platforms report what was returned, not what to change on the page. Position as a layer on top of Loop, AfterShip and Return Prime, not a replacement. Offer monthly billing, because Loop's Essential plan needs an annual contract. Check one risk first: Shopify's free reports could be good enough for small stores. The memo was cut off, so its detail on that is missing.

## Moat

**Rating:** PARTIALLY CLONEABLE

**Headline:** The reading and grouping is easy to copy. The proof that the fixes work, and the habit of acting on them, is not. The proof is still unverified.

### Big player

**Name:** Loop Returns

**Their move:** My inference: Loop adds variant-level flags and AI-written fix suggestions inside its admin, at no extra charge. Its help page says Return Insights flags at product level and points to a separate GoodData dashboard for size or colour detail. Its Shopify listing says it serves "5000+ Shopify brands". Shopify's Sidekick is a second threat. It can already query store data and build reports, so a merchant could ask it about returns for free. I found no evidence it reads return reasons and writes page fixes today.

**What holds:** Loop's insight stops at diagnosis. The help page describes no product-page fixes. A Loop feature only helps Loop customers, so a neutral app that reads returns from Shopify, Loop and other tools could serve everyone else. I did not verify which data sources the founder's app can read. Loop also sells a large returns suite, so a narrow, fix-focused tool may get more attention from an ecommerce manager.

**Explanation:** A competent developer with an AI coding agent could rebuild the core in weeks. The core is: pull Shopify returns, group them by product and variant, and have an LLM write fix suggestions. Two products on the market already do parts of this. One of them, Return Insights AI, is a direct clone on the Shopify App Store. The founder's real edge is first-hand operations experience and, if true, results data. Neither is in the code. The results data is founder-reported only, with no method given. Until it is checked, treat the moat as thin.

### Clone stories

- **Return Insights AI (Shopify app)** Note: Near-identical positioning: analyse return patterns, find recurring issues and fix product pages. The idea is already cloned in the same store. I found no review or install data, so I can't say whether it has traction.; Rating: EASILY CLONEABLE
- **Loop Return Insights (feature inside a returns suite)** Note: Shipped free to existing customers, live for all merchants with no setup. A feature of a bigger tool can be absorbed by it. Gaps today are variant-level detail and fix suggestions.; Rating: PARTIALLY CLONEABLE
- **ReturnZap Return Analytics** Note: Product and variant analytics with exports and a "fix it at the source" message. It sells the dashboard, not the fix. Its demo uses sample numbers, so they are not real data. I did not verify its users or prices.; Rating: EASILY CLONEABLE

### Easy to clone

- Reason grouping by product and variant. ReturnZap already shows return rate by product, variant and size, with the top reason per SKU.
- AI summaries and "what to fix next" text. Return Insights AI says it gives actionable insights to improve product pages and AI-generated summaries.
- Flagging problem products. Loop does this automatically and ranks products by dollar impact.
- Pricing and packaging. A $49–$149 tier by order volume is a common app model (assumption). A rival can match it in a day.

### Hard to clone

- Proof that the fixes lower returns. The claim is a 2.1-point average drop. It is founder-reported, with no method, no control group and no store count behind the retention figure. If it holds under a clean test, a clone cannot copy it. Today I cannot verify it.
- Fix quality learned from real cases. The founder ran ecommerce operations at a 9-figure apparel brand. Knowing which fix suits which garment takes real examples. That is hard to copy, but unproven here.
- Trust and a closed loop with ops teams. Stores must act on the advice and see results. That depends on the buyer relationship and follow-up, not on code.
- No evidence of a data or network-effect moat. 40 stores is small, and it is unknown whether data is pooled across stores.

### Time to clone

**Value:** About 1–3 weeks for a rough version; 4–8 weeks for one a store would trust (assumption)

**Reason:** This is my estimate, not a sourced figure. Grouping reasons by product and variant is a standard LLM task. The longer path adds Shopify app review, billing, messy reason data, and reading product pages and size charts. Good fix advice also needs enough return volume per variant. I found no evidence on how well any of these tools do this.

### Defensibility moves

- **Measure and publish the result properly** Detail: Compare fixed products with similar unfixed ones over the same period. Report how many stores are in the retention figure. A clone cannot copy a verified result, and an unverified one may not survive scrutiny.
- **Push the fix, not just the advice** Detail: Draft the corrected size chart, alt text or copy change as a one-click edit to the product page. Loop's help page shows insights ending at diagnosis, so shipping the edit puts you a step ahead.
- **Be the neutral layer across return tools** Detail: Read returns from Shopify native returns, Loop and other apps, so Loop's roadmap can't lock you out. Check the integration terms first.
- **Build a fix library from real cases** Detail: Track which fix types worked for which garment categories. Ask stores for consent before pooling anonymised data. Advice backed by outcomes is harder to copy than generic LLM advice.
- **Own the weekly ops habit** Detail: Send a short prioritised list to the ecommerce manager and track which fixes got done. This is cheap for a clone to copy but slow to build trust.

## Business Model

**Model:** Tiered monthly SaaS subscription, priced by monthly order volume, sold through the Shopify App Store

### Prices

- **Starter** Per: month; Note: Up to ~1,000 orders a month (assumed cut-off). Fits a ~$1M store. Weak against $19 rivals.; Price: $49
- **Growth** Per: month; Note: ~1,000 to 5,000 orders a month (assumed). The main tier and the blended-price assumption.; Price: $99
- **Scale** Per: month; Note: 5,000+ orders a month (assumed). Founder's top tier is $149. I suggest testing higher for $10M+ stores.; Price: $199
**Verdict:** The business model is simple and plausible. It is a monthly subscription, tiered by order volume, sold through the Shopify App Store. At the founder's $49–$149 range, one blended store pays about $99 a month. That is my assumption, not a reported figure. If the 40 paying stores pay that blend, monthly revenue is about $4,000. The numbers that matter are all unproven. Retention (92% at month three), the 2.1-point return-rate drop and the price come from the founder and are unverified. There is no method, no control group, and no count of how many stores the retention figure covers. Customer cost is a pure assumption. The sellable pool is about $20M a year by the market research's own build. Rivals sell "AI return analytics" from $19 a month, and Loop already holds return data for 5,000+ brands. I score this model 50 out of 100, which is average. The weakest block is the unfair advantage. Founder experience is real, but it does not stop Loop or a $19 app from copying the feature.

You are priced about 4 to 5 times above the median competitor entry price of about $21.50. That median mostly covers returns-processing tools, not analytics. Against the two analytics rivals ($19 and $79), $99 is a premium you must earn. You earn it only if the fixes are specific and you can show dollar-margin savings. Keep the founder's $49 floor and add a higher tier for big stores. A $30M store may process tens of thousands of orders a month, and $149 is below Loop's $155 entry plan. The unit economics look fine on paper (about 5:1), but they rest on assumed churn, margin and acquisition cost. Treat them as a hypothesis. Your concrete next step is to interview 10 to 15 Shopify apparel and footwear brands in the $1M–$30M band. Ask what they pay for returns tools today and whether $99 a month feels fair for fixes. Then get the founder's 40 stores to share before-and-after return rates, with a comparison group, so you can test the 2.1-point claim.

**Model note:** This matches the founder's current model and the dominant pattern among rivals (flat monthly tiers). Pricing by order volume, not per return, avoids punishing high-return apparel stores. Order-band cut-offs below are my assumptions. The founder did not give them.

### Lean canvas

**Score:** 50

#### Blocks

- **Problem** Note: Fit drives apparel returns (Coresight, DHL). Community posts say return reasons go unread. Evidence is mostly snippets and anecdotes. The pain is not growing: NRF expects the return rate to ease from 16.9% to 15.8%.; Score: 7
- **Customer Segments** Note: Clear buyer: ecommerce manager, ops head or founder at a $1M–$30M Shopify apparel or footwear brand. The pool is about 16,900 stores in four English-speaking markets, about $20M a year. That is small and rests on a weak store count.; Score: 6
- **Unique Value Proposition** Note: 'Fixes, not charts' is a sharp line. But Return Insights AI promises almost the same for $19 a month, and ReturnIQ and AfterShip claim analytics too. It only holds if the fixes are visibly more specific.; Score: 5
- **Solution** Note: Variant-level grouping with named fixes is sensible. Dropdown reasons are thin data. Small stores may have too few returns per variant to act on. Some returns (buying several sizes) cannot be fixed on a page.; Score: 5
- **Channels** Note: The Shopify App Store is where buyers already look for returns tools. It is also crowded and cheap for rivals to enter. No acquisition data was given.; Score: 6
- **Revenue Streams** Note: One stream: a monthly subscription at $49–$149. Rivals start at $16–$23. There is no usage or services revenue. Revenue is about $4,000 a month if 40 stores average $99 (assumption).; Score: 5
- **Cost Structure** Note: Light for a SaaS app: hosting, AI model calls and support. No cost data was given. I assume about 80% gross margin. AI cost per store is unknown and could rise with big stores.; Score: 6
- **Key Metrics** Note: Founder reports 40 stores, 92% month-three retention and a 2.1-point return-rate drop. None is verified. There is no method, no control group and no base size for retention.; Score: 4
- **Unfair Advantage** Note: The founder ran ecommerce operations at a 9-figure apparel brand. That helps with trust and product sense but does not block copying. Loop claims 5,000+ Shopify brands and could add a fix layer. No data moat or lock-in is shown.; Score: 3
**Headline:** Average model at 50/100. Weakest block: Unfair Advantage. Operator experience is real, but rivals with more data can copy the feature.

### Unit economics

**Cac:** ~$300 per store (assumption; no acquisition data given)

**Ltv:** ~$1,580 per store (assumption: $99/mo × 80% margin × 20-month life)

**Ratio:** ~5.3:1 on these assumptions. Untested.

**Payback:** ~3.8 months ($300 ÷ $79 gross profit a month)

**Gross margin:** ~80% (assumption: hosting, AI calls, support; Shopify fees not included)

**Why this price:** Three reasons, all with limits. First, the founder already sells at $49–$149, and 40 stores pay it. I don't know how many are on each tier. Second, the market research builds its numbers on a $99 midpoint, which is also an untested assumption. Third, rivals bracket you: $19 for generic AI analytics, $79 for ReturnIQ, $155+ for Loop with lock-in. A $99 mid-tier sits in the gap, but only if fixes are better than a chart of reasons. The $49 floor is fragile because Return Insights AI starts at $19 with a free plan. I added a higher Scale tier because a $30M store may handle tens of thousands of orders a month and could pay more. Assumptions to test: blended price $99, order-band cut-offs, and willingness to pay among small stores with few returns per variant.

### Revenue streams

- **Monthly subscription by order volume** Note: All current revenue. About $4,000 a month if 40 stores average $99 (assumption, tier mix not reported).; Rank: PRIMARY
- **Annual prepay discount** Note: Optional idea, e.g. two months free. Improves cash and retention. Untested.; Rank: SECONDARY
- **One-off fix audit or onboarding fee** Note: Optional idea for larger stores: a paid review of top returned products. No evidence anyone would pay for it.; Rank: SECONDARY

### Pricing position

**Read:** You are not the cheap option, so do not compete on price. You sit above the $19 analytics app and the processing tools, and between ReturnIQ ($79) and Loop ($155). The premium is only defensible if the output is clearly better: variant-level groups, named fixes and a dollar-margin figure per fix. Two things help you. Monthly billing, where Loop needs an annual contract. And pricing by order volume, not per return, so high-return apparel stores are not penalised. Two things hurt you. Shopify's reporting is free, and buyers can compare $19 apps in minutes. Price evidence is thin. Several rival prices come from snippets or competitor blogs, and no buyer has been asked about willingness to pay.

**Entry range:** $16–$155 per month. The two analytics rivals sit at $19 and $79.

**Median entry:** About $21.50/month. Median of the six numeric entry prices: $16, $19, $19.99, $23, $79, $155. Only two are verified from pricing pages, and they give about $18.

**You vs median:** Recommended $99/month (Growth tier) is about 4.6x the median. The $49 entry tier is about 2.3x the median. Most rivals in that median are returns-processing tools, not analytics.

**Dominant model:** Flat monthly tiers, often with per-return overage fees (ReturnGO, Return Prime). Some use annual contracts (Loop).

#### Competitor prices

- **AfterShip Returns** Label: Starting at $16/mo (240 returns a year); Shopify listing shows Essentials $19; Monthly: 16; Verified: true
- **Return Prime** Label: $19.99/mo for 60 requests, then $0.49 each; Monthly: 19.99; Verified: true
- **Return Insights AI** Label: From $19/mo (search snippet of the listing); Monthly: 19
- **ReturnGO** Label: Starter $23/mo for 20 returns, then $1.25 each (third-party sources); Monthly: 23
- **ReturnIQ** Label: Pro $79/mo (search snippet; a cheaper tier may exist); Monthly: 79
- **Loop Returns** Label: Essential $155/mo, annual contract (third-party sources); free Checkout+ tier; Monthly: 155
- **Redo** Label: Pricing page not read
- **Shopify built-in reporting** Label: Free with Shopify plans, not comparable; Verified: true
**Recommended monthly:** 99

**Optimistic prices:** $79 / $149 / $299 per month, if interviews show buyers value dollar-margin savings per fix. A 2-point return-rate drop on $10M of sales would mean about $200,000 less returned sales a year (arithmetic on an unverified claim, before costs). That could support the higher prices. Not proven.

## Go-to-Market

**Verdict:** The buyer is real, but the evidence that they will pay for this is thin. Apparel brands on Shopify with $1M to $30M in revenue feel return pain, and fit is the top cause. Community posts say return reasons get collected and not read. But two Shopify apps already sell AI return analytics, from $19 a month. Loop also holds return data for 5,000+ brands. Shopify's own reports are free. The founder's traction (40 stores, 92% month-three retention, 2.1-point drop) is unverified. It has no stated method and no control group. The market is about $20M a year in English-speaking countries. That rests on assumptions, including a $99 midpoint price. This looks like a small, steady business at best, not a big category.

The best buyer is the ecommerce manager or founder at a $3M to $15M brand. That brand has enough returns per variant to act on, and it can't afford Loop's $155+ with a contract. Sell through the Shopify App Store, and use the founder's ops background for outreach and content. Do not expect a large wave of inbound installs. At $49 to $149 a month, it takes about 700 paying stores to reach $1M a year in revenue, assuming a $99 average (my arithmetic, not a sourced figure). That is about 4% of the roughly 16,900-store SAM. Reaching it is possible but not easy. Your concrete next step is to get a written before-and-after return-rate result, with a method and a comparison group, from at least 10 of your 40 stores. Then interview 10 to 15 non-customers in the $1M to $30M band about what they pay for returns tools today.

### Channels

- **Shopify App Store listing and reviews** Rank: PRIMARY; Reach: DIRECT REACH; Est cac: $50-$200 per paying store (assumption; mostly founder time and review-building, no paid data found); Evidence: Every named competitor sells here (Return Insights AI, ReturnIQ, Loop, AfterShip, ReturnGO, Return Prime). Merchants searching for returns apps land here. But the rivals sell here too, and Return Insights AI starts at $19 a month, so a generic listing will not stand out. No conversion data was found.
- **Founder-led content and replies on Reddit and LinkedIn** Rank: PRIMARY; Reach: DIRECT REACH; Est cac: $0-$150 per paying store in cash; the cost is mostly founder time (assumption); Evidence: Live threads exist where apparel brands ask how to find why items come back (r/ecommerce, about 9 months old; r/fashiondesigner, r/streetwearstartup). Replies name tools, so buyers are asking. Some posts are self-promo, so spam rules and trust are a risk. I only read snippets, not full threads.
- **Integrations and co-marketing with returns apps (Loop, AfterShip, Return Prime)** Rank: SECONDARY; Reach: PARTIAL REACH; Est cac: $100-$300 per paying store (assumption; includes integration build time); Evidence: Loop reports what was returned, not what to change on the page, and Loop's analytics are a layer you could sit on. A partner listing could reach their merchants. But Loop could build a similar feature, and no partnership terms were found. Integration work is real.
- **Shopify agencies and consultants (referral)** Rank: SECONDARY; Reach: PARTIAL REACH; Est cac: $75-$250 per paying store including a referral fee (assumption); Evidence: Agencies manage returns and conversion work for apparel brands, and one agency can bring several stores. No evidence was found that agencies resell tools like this. Needs partner terms and multi-store billing, which are unconfirmed.
- **Paid search and social ads** Rank: LATER; Reach: WEAK REACH; Est cac: $300-$800 per paying store (assumption; no source, test before spending); Evidence: No search-volume or ad-cost data was found. With a $49 to $149 monthly price and a $19 rival, ad payback is likely poor. Retry only after you have proven cases and know the churn.

### Segments

- **Growth-stage DTC apparel and footwear brands ($3M-$30M)** Fit: High fit; Who: Ecommerce manager or head of ops at a Shopify or Shopify Plus apparel or footwear brand. Small team of 3 to 15 people. Often already has a returns app such as Loop, AfterShip or Return Prime.; Budget: $99 to $149 a month is the likely range (assumption, based on the founder's top tiers). Software spend on a returns tool is often $150 to $340 a month already (competitor pricing pages). A new tool must be cheap next to that.; How they buy: Searches the Shopify App Store or asks peers on Reddit or LinkedIn. Installs on a free trial, checks it on a few top-returned products, then decides in 1 to 4 weeks. May need sign-off from ops or finance above about $100 a month (assumption).; Share of tam: About 40% of the TAM (assumption, not sourced). Roughly 12,000 of ~30,500 stores.; How they think: "I already pay for a returns app. Why do I need another one?" They want margin saved in dollars, not another dashboard. They trust peer proof and before-and-after cases over claims.

  - A margin review shows returns as a top cost
  - A new product drop has a high return rate in the first weeks
  - Objections:
  - My returns app or Shopify already shows return reasons
  - Dropdown reasons are too vague to tell me what to fix
  - I can't tell if the return drop came from your fix or from something else
  - Pain points:
  - Return reasons sit in dropdowns and nobody reads them
  - Same size-chart, photo or copy problems keep coming back
  - Returns cut margin even after size charts and photos were added
- **Small apparel and footwear brands ($1M-$3M)** Fit: Medium fit; Who: Founder who also runs ops, or a single ecommerce hire. Sells on Shopify, may use only Shopify's built-in returns or a cheap app.; Budget: $49 a month is likely the ceiling (assumption). Many won't pay Loop's $155+ with a contract (competitor research).; How they buy: Founder decides alone, often the same day, from App Store reviews and price. Prefers free trials and monthly billing.; Share of tam: About 45% of the TAM (assumption, not sourced). Roughly 13,700 stores.; How they think: "I have no time to read data." - Hard to show clients proof of impact
  - Need something to offer as a recurring service
**Who pays:** The ecommerce manager, head of ops, or founder at a Shopify apparel or footwear brand doing $1M to $30M a year. The card is usually the company's. At the low end, the founder decides alone. At the high end, the ecommerce manager decides, often with ops or finance sign-off. The paid-for result is lower return cost. No source shows how many of these buyers will pay for this separately from their returns app.

### Master channel

**Why:** Buyers already search the App Store for return tools, and installs are cheap to start. The competitors you must beat (Return Insights AI, ReturnIQ, Loop) all sell there, so you need to be seen there. But the App Store listing alone won't win, since rivals make the same promise. Founder-led posts with real before-and-after cases are what separate you. The people who ask about return reasons on r/ecommerce, r/shopify and r/streetwearstartup are your exact buyer. The founder's 9-figure ops background gives credibility in those places.

**Name:** Shopify App Store plus founder-led proof content on Reddit and LinkedIn

#### Steps

- Pick 5 to 8 of the 40 customers and get written permission to publish named before-and-after cases. Include the method and the time window. Show the fix (size chart, photo angle, copy) and the return-rate change on that product. Do this before any wider promotion.
- Rewrite the App Store listing around named outputs: variant-level grouping, size-chart fix, photo-angle fix, dollar margin per fix. Add monthly billing, a free trial, and a line on working on top of Loop, AfterShip and Return Prime. Ask your happiest stores for reviews.
- Post one case or teardown a week on r/ecommerce, r/shopify and LinkedIn. Answer threads like 'how do you figure out why items come back' with real analysis, and disclose that you built the app. Offer a free return-reason audit on request. Track installs and trials per post for 8 weeks.
**What people pay:** The founder reports $49 to $149 a month, tiered by order volume. Nothing independent confirms that people pay this. Competitor prices from the research: Return Insights AI from $19 a month (search snippet); ReturnIQ Pro $79 and Scale $149 a month (snippet); AfterShip Returns from $16 to $19 a month; ReturnGO from $23 a month plus $1.25 per extra return; Return Prime $19.99 a month; Loop Essential $155 a month with an annual contract and Advanced $340 a month. Shopify's built-in reporting is free. Your price sits above the cheapest analytics apps and below Loop. The $99 TAM midpoint is an assumption.

## Playbook

### Anti bias

- Do not mention your 40 stores, 92% retention or 2.1-point drop in interviews. These are founder-reported and unverified, and quoting them will make people polite instead of honest.
- Ask only about the past. If an answer starts with 'I would' or 'we might', ask 'When did you last actually do that?'
- Ask for proof: a screenshot, a spreadsheet, an invoice or a product-page edit. Stories without artifacts count as weak evidence.
- Do not interview friends or former colleagues alone. Cap warm intros at about a third of interviews, because they will be kinder than strangers.
- Write down every objection before you answer it, and tally 'Shopify reports are enough' and 'my returns app already does this'. Do not defend the product during the call. Decide in advance what count of those answers means stop or change.

### Messaging

- **A. Founders and ecommerce managers at Shopify apparel brands, about $1M-$5M a year** Cold email: Hi [Name],

I used to run ecommerce operations at a large apparel brand. Return reasons sat in a dropdown and nobody read them.

I built a Shopify app that groups return reasons by product and size, then suggests page fixes: a wrong size chart, a missing photo angle, copy that promises too much.

I am not sure it fits a brand your size. Could I run it on your last 90 days of returns for one product, and show you what it finds? It is free and you can ignore the result.

If not useful, tell me why. That helps me too.

Start with one product and see what it finds.; Linkedin dm: Hi [Name], I ran ecommerce ops at a big apparel brand and kept seeing return reasons nobody read. I built a small Shopify tool that turns them into product-page fixes. Could I look at one product's last 90 days of returns for you, for free? Happy to hear it's not a priority.; Landing hero: Your customers already told you what to fix.; Cold email subject: Your return reasons for [Product]
  - Ad headlines:
  - Read your return reasons
  - Fix the page, not the return
  - Returns tell you what to fix
  - Copy to avoid:
  - 'Cut your return rate by 2.1 points': the founder gave no method or control group, so this claim cannot be defended yet.
  - 'AI-powered return analytics': Return Insights AI and ReturnIQ use similar words, so it does not set you apart. Say what the output is instead.
  - 'Stop returns': some returns, like buying several sizes to compare, cannot be fixed on a page. Do not promise that.
- **B. Head of ops or ecommerce manager at Shopify apparel brands, about $5M-$30M a year, already on a returns platform** Cold email: Hi [Name],

Your returns platform shows you what came back and why. In my experience, the gap is the next step: someone has to turn that into a size chart edit, a new photo or a copy change.

I built a Shopify app that sits on top of your returns data, groups reasons by product and variant, and lists specific page fixes. I used to run ecommerce ops at a 9-figure apparel brand.

I am not trying to replace your returns tool. Could I ask you 20 minutes of questions about how your team handles this today? No pitch on the call.

[Your name]; Landing sub: Variant-level fixes for size charts, photos and copy, built from the return reasons you already collect. Works alongside your returns platform. Monthly billing, no annual contract.; Linkedin dm: Hi [Name], I ran ops at a large apparel brand. Returns tools show what came back; turning that into page fixes was always manual. This shows what to change.; Cold email subject: What to change on the page, after Loop shows you the returns
  - Ad headlines:
  - From return data to page fixes
  - Works on top of your returns app
  - Which variant needs a new size chart?
  - Copy to avoid:
  - 'Replace your returns platform': you are a layer, and it makes the buyer weigh a migration. Say 'works on top of'.
  - 'Loop doesn't offer analytics' or any claim about the G2 reviews: the research could not verify it. Loop's help pages show it has top-reasons and top-products reports.
  - 'Unlike ReturnIQ, we read the full season': the 60-day permissions note may only be an install-time sync. Verify before you say it.
- **C. Footwear brands on Shopify, about $1M-$30M a year** Cold email: Hi [Name],

When a pair comes back as 'too small', it is hard to know whether the size guide is off, the width note is missing or the customer picked badly.

I built a Shopify app that groups return reasons by shoe and size, then suggests page fixes such as a fit note, a size-guide correction or an extra photo.

I am still learning how footwear returns differ from apparel. Could I ask you 20 minutes of questions about how you read your returns today? No pitch, and I will share what I learn from other brands.

[Your name]; Landing sub: The app groups return reasons by shoe and size, then suggests fixes: size guide, fit note, photo angle. It cannot fix customers ordering two sizes on purpose. Plans from $49 a month.; Linkedin dm: Hi [Name], I'm building a Shopify tool that turns return reasons into product-page fixes. I know less about footwear than apparel, and I'd like to learn how you tell size, width and quality returns apart. Could I ask you 20 minutes of questions? No pitch.; Landing hero: Find the shoe returns a better page could have prevented.; Cold email subject: Shoe returns: size, width or page problem?
  - Ad headlines:
  - Too small? Check the size guide
  - Shoe returns, grouped by size
  - Find the fixable shoe returns
  - Copy to avoid:
  - 'Perfect fit, fewer returns': nothing here shows the app improves fit. Describe what it reads and suggests.
  - 'Built for footwear': the app was shaped around apparel, and footwear is untested. Say it only after footwear interviews.
  - Any footwear return-rate figure from a vendor blog: the research did not rely on those numbers, so do not reuse them.

### Channel tactics

- **LinkedIn outreach to ecommerce managers and heads of ops** Rank: 1 (best for the next 30 days: it doubles as interview recruiting)
  - First steps:
  - Build a list of 60 Shopify apparel and footwear brands in the $1M-$30M band (the revenue band is your assumption until you check each store). Find the ecommerce lead for each.
  - Send the DM for the right segment to 20 people a week. Ask for a 20-minute chat, not a sale. Track replies by segment.
  - After each call, offer to run the free 90-day return read on one product. Record what the app finds and whether they act on it.
- **Shopify App Store listing** Rank: 2 (needed for sales, but low priority until the claims are proven)
  - First steps:
  - Rewrite the listing around the output: 'variant-level fixes for size charts, photos and copy'. Do not use the 2.1-point figure until you have a method and a comparison.
  - Read the Return Insights AI, ReturnIQ and Loop listings and note what they say and what they leave out. Do not claim a gap you have not checked.
  - Add three before/after examples from stores that agree to be named. Ask for each store's permission and the exact change they made.
- **Shopify agencies and ecommerce communities (Reddit, Shopify Community, DTC operator groups)** Rank: 3 (slow, but it reaches people who are already asking the question)
  - First steps:
  - List 15 Shopify agencies that manage product pages for apparel brands. Ask each for a 20-minute chat about how clients handle returns.
  - Find the open threads where brands ask how to find out why items come back. Answer with how you would diagnose it, not a link. Check each community's rules first.
  - Offer agencies a free read of one client's returns data, so they can judge whether the fixes are useful. Do not offer a referral fee until you have proof it works.

### Interview guide

- **A. Founders and ecommerce managers at Shopify apparel brands, about $1M-$5M a year (assumption: many have no paid returns app)** Target interviews: 5
  - Where:
  - r/ecommerce and r/shopify: reply to threads like 'DTC Fashion/Apparel Brands - How do you figure out WHY' and offer a 20-minute chat. Read each sub's rules on solicitation first.
  - LinkedIn search: titles 'Founder' or 'Head of Ecommerce' at Shopify apparel brands
  - Shopify Community forum: threads about sizing returns and return reports
  - Founder's own network from the 9-figure apparel brand: ask for intros, not for sales
  - Questions:
  - Walk me through the last return that came in. What happened from the moment the customer asked, to the moment the item was restocked or written off?
  - Tell me about the last time you or your team looked at return reasons. What did you open, how long did it take, and what did you do afterwards?
  - Think of the last product page you changed because of returns. What did you change, how did you decide on it, and how did you know whether it worked?
  - Which tools or spreadsheets do you use today to track returns? What do you pay for them, and who set them up?
  - Tell me about the last time you tried to find out why one product kept coming back. Where did you get stuck?
  - What did you spend money or time on last quarter to cut returns? What happened with it?
  - Red signals:
  - They say returns are a problem but cannot name one thing they did about it in the last six months.
  - They say Shopify's built-in reports are enough and cannot name a gap.
  - Return volume per product is so low that they could not act on a pattern (check this by asking for a rough monthly count).
  - Green signals:
  - They name a specific product they changed after reading returns, and can say what happened next.
  - They already spend time or money on this (a spreadsheet, a part-time analyst, a paid app), and can give the number.
  - They ask to see their own data in your tool without being pushed.
- **B. Head of ops or ecommerce manager at Shopify apparel brands, about $5M-$30M a year, who already use a returns platform (Loop, AfterShip, Return Prime, ReturnGO, Redo)** Target interviews: 6
  - Where:
  - LinkedIn: ecommerce and operations leads at apparel brands in this revenue band
  - Shopify agency and Shopify Plus partner contacts who manage product pages for these brands
  - Founder's former colleagues and ops peers from the 9-figure apparel brand
  - Ecommerce meetups and Slack or Discord groups for DTC operators (check the group allows outreach)
  - Questions:
  - Which returns platform do you use, and why did you pick it? Tell me what you looked at and who was in the decision.
  - Walk me through the last time someone on your team used your returns analytics. What question were they trying to answer, and what did they find?
  - Tell me about the last product-page change that came out of return data. Who did the work, how long did it take, and who had to approve it?
  - When did you last try to connect return reasons to a size chart, a photo or product copy? What did you do by hand?
  - What have you tried, and what have you paid for, to bring returns down in the past year? What did you stop using, and why?
  - Tell me about the last time a new tool was added to your Shopify stack. How did it get approved, and who owned the budget?
  - Red signals:
  - They say their returns platform's analytics already tell them what to fix, and can show an example.
  - Nobody owns product-page changes, so fixes would not ship.
  - They only buy through their returns vendor and will not add a second app.
  - Green signals:
  - They describe a manual workaround, such as exporting to a sheet and tagging reasons by hand.
  - They can say who would own a fix backlog and how long product-page changes take.
  - They have budget for a tool on top of their returns platform, or have bought a point tool in the past year.
- **C. Footwear brands on Shopify, about $1M-$30M a year (least evidence so far: the research did not size footwear separately)** Target interviews: 4
  - Where:
  - r/startups and r/ecommerce threads on shoe return rates
  - LinkedIn: ecommerce leads at Shopify footwear brands
  - Shopify Community forum threads on sizing returns
  - Users of size-recommendation apps, reached via their public app reviews
  - Questions:
  - Tell me about the last pair that came back. What did the customer say, and what did you do with that information?
  - Walk me through how you find out whether a return was about size, width, fit or quality. Who does that and how often?
  - Tell me about the last time you changed a size guide, a fit note or product photos for a shoe. What triggered it?
  - How do you handle customers who order two sizes and return one? What do you do with that data?
  - What tools, apps or spreadsheets do you use today for fit and returns, and what do they cost?
  - What did you try last year to bring shoe returns down? What worked, and how do you know?
  - Red signals:
  - Most of their returns are 'bought two sizes' bracketing, which a page fix cannot change.
  - They treat returns as a cost of doing business and have not changed anything in a year.
  - They have too few returns per style to see any pattern.
  - Green signals:
  - They separate size, width and quality returns and have acted on at least one pattern.
  - They can name the cost of a return in dollars for one product line.
  - They already pay for a fit tool and still see returns.

## Validation

### Tests

- **Audit the founder's traction data** Cost: $0; Days: 5; Pass: At least 20 stores have usable data. Fix-takers show at least a 1.0-point larger return-rate drop than non-takers. 92% month-three retention is confirmed from the store list.; Method: Request the store list, install dates, plan tier, and monthly orders and returns for 3 months before and after install. Split stores into those that shipped fixes and those that did not. Check the seasonal effect against the prior year where possible.
- **Customer interviews with paying stores** Cost: $0 to $200 for gift cards; Days: 7; Pass: At least 6 of 10 name a fix they shipped and a result. At least 6 say they would be very disappointed to lose the app.; Method: Call 10 of the 40 paying stores. Ask which fixes they shipped, what changed, what they used before, and what they would do if the app vanished. Do not pitch. Record notes.
- **Non-customer price and alternatives interviews** Cost: $0 to $300; Days: 10; Pass: At least 3 of 15 say they would pay $49 or more. At least 8 of 12 say their current tool gives no page-level fixes.; Method: Interview 12 to 15 Shopify apparel and footwear brands in the $1M to $30M band, found through LinkedIn and Shopify communities. Ask what returns tool they use, what they pay, whether they read return reasons, and what Return Insights AI or Loop is missing. Show the $49, $99 and $149 tiers.
- **Priced landing page with a paid trial** Cost: $150 to $400 in ads, an assumption; Days: 14; Pass: At least 6 of 300 visitors (2%) start a paid trial.; Method: Build a one-page site that shows a sample fix report for one variant and the $49 tier. Drive 300 targeted visitors from LinkedIn and Shopify groups. Measure trial starts with a card.
- **Fix quality blind review** Cost: $0; Days: 7; Pass: At least 60% of fixes marked correct, and owners prefer the fix list to the chart in at least 4 of 5 stores.; Method: Take return data from 5 stores. Run the app on the 10 worst variants each. Ask each owner to mark every fix as correct, wrong or unclear. Compare against a plain 'top reasons' chart.

### Today

**Summary:** Today most apparel stores solve this in one of four ways. They use Shopify's free returns reports. They use the analytics inside a returns app such as Loop, AfterShip or ReturnGO. They export return reasons to a spreadsheet. Or they ignore the reasons. Community posts say brands don't know why items come back, and one commenter says reasons are 'the cheapest product research you have, and nobody reads them'. But I could only read snippets. Rival apps already sell 'what to fix' summaries from $19/month. I found no review thread about a product that does exactly this. So the pain looks real. Proof that stores pay for fix advice is thin. The founder's traction numbers (40 stores, 92% retention, 2.1-point drop) are unverified.

**Evidence:** SOME EVIDENCE

**Go rule:** GO if all three hold. First, the founder's data show fix-takers beat non-takers by at least 1.0 point of return rate across at least 20 stores. Second, at least 3 of 15 target stores commit to $49 or more a month. Third, at least 60% of fixes are rated correct. STOP or rethink if the return-rate drop disappears against a comparison group, or if fewer than 2 of 15 stores will pay more than $19 a month. If only one of the three fails, fix that one and retest before building more. Treat everything the founder reported as unverified until the data is in.

### Test first

**Bet:** That your named page fixes, not a chart of reasons, actually cut returns, and that the founder's 2.1-point drop is real. Nothing found confirms it. No method or control group was given. Rivals like Return Insights AI ($19/month) already promise 'what to fix'. So if the fixes don't measurably work, there is no edge left.

**Risk:** HIGH RISK

**How to test:** Ask the founder for the raw data on the 40 stores. Get a store list, install dates, monthly orders and returns for 3 months before and after. Compare stores that acted on a fix with stores that did not. Then call 8 to 10 of the paying stores. Ask which fixes they shipped and whether they would pay without the app's fix list. This costs about $0 and takes about 7 days.

### Assumptions

- **The 2.1-point average drop in return rate is real and caused by the app's fixes. No method or control group was given.** Risk: HIGH; Test: Get 3 months of before and after orders and returns for each paying store. Compare stores that shipped fixes against those that did not. Check seasonality. Pass if fix-takers beat non-takers by at least 1 point.
- **Stores will pay $49 or more a month for fix advice when Return Insights AI starts at $19 and Shopify reports are free.** Risk: HIGH; Test: Ask 10 to 15 target stores to pick between your tiers, Return Insights AI and Shopify reports. Run a priced landing page with a pay-now button. Pass if at least 3 of 15 interviewees say they would pay the $49 tier.
- **Return reasons (dropdown and text) hold enough detail to name a specific fix, such as a wrong size chart, and not just 'too small'.** Risk: HIGH; Test: Take 5 stores' return data. Have the app produce fixes for the 10 worst variants. Ask the store owner to rate each fix as specific and correct or not. Pass if at least 60% are rated correct.
- **The 40 stores are representative of the $1M to $30M target and the 92% month-three retention covers most of them.** Risk: MEDIUM; Test: Ask for the store list with revenue band, install date and active status. Count how many reached month 3. Pass if at least 20 stores reached month 3 and most are in the $1M to $30M band.
- **Stores in the target band have enough returns per variant to act on with confidence.** Risk: MEDIUM; Test: From 10 stores' data, count variants with at least 10 returns in 90 days. Pass if the top 20 products per store give at least 5 actionable variants.
- **Loop, AfterShip and other leaders will not copy the fix layer soon, and the app can sit on top of their data.** Risk: MEDIUM; Test: Check Loop, AfterShip, ReturnIQ and Redo listings and changelogs monthly. Ask 5 stores that use Loop whether its analytics already tell them what to fix. Pass if at least 4 of 5 say it does not.
- **The market is about $20M a year in the US, UK, Canada and Australia. This rests on a weak store count and an assumed $99 midpoint price.** Risk: MEDIUM; Test: Re-run the count using Store Leads filters for apparel and footwear, $1M to $30M revenue and Shopify. Replace the $99 price with the average price the paying stores pay. Pass if the reachable market still exceeds $10M a year.
- **Shopify App Store reviews and listing will drive installs, so buyers can be reached cheaply.** Risk: LOW; Test: Check which channel brought the 40 stores. Pass if at least half came from the App Store or organic search, and not from the founder's own network.

### Validate before building

- **Is the 2.1-point return-rate drop real, and does it come from the app's fixes?** Proof: Across at least 20 stores with 3 months of before and after data, stores that shipped fixes show at least a 1.0-point larger drop than stores that did not. Seasonality was checked.
- **Will target stores pay $49 or more a month when $19 apps and free Shopify reports exist?** Proof: At least 3 of 15 interviewed Shopify apparel brands in the $1M to $30M band commit to the $49 tier, or at least 2% of landing-page visitors from 300 targeted visitors start a paid trial.
- **Are the app's fixes specific and correct enough that store owners act on them?** Proof: In 5 stores, at least 60% of the top 10 fixes are rated correct by the owner, and at least 30% are shipped within 30 days.
- **Do the 40 stores and 92% month-three retention hold up under inspection?** Proof: Store list shows at least 20 stores past month 3, and at least 18 of those still active, which is 90% or better. Most are in the $1M to $30M band.
- **Does a gap remain against Loop, Return Insights AI, ReturnIQ and Shopify reports?** Proof: At least 8 of 12 interviewed stores say their current tool does not give variant-level, page-level fixes, and at least 6 would switch or add the app.

## Financial

**Verdict:** This is a small, possible business, not a venture-scale one. Every number in the plan below is my assumption unless it is tied to a source. I assume a $99 average price, the midpoint of your founder-reported $49–$149. At 40 stores that is about $3,960 a month. I assume a $7,600 monthly burn that includes a $4,000 founder wage. That needs about 77 paying stores to break even. In the middle case you reach that in month 14, so just after year one. In the cautious case you do not get there. Only the optimistic case breaks even inside the year, at month 8. The 40 stores, 92% month-three retention and 2.1-point return-rate drop are founder-reported and unverified. There is no method, no control group, and no count of stores behind the retention figure. The plan is only as good as those numbers.

The main risk is not demand for the problem. Fit drives apparel returns, and some sellers say nobody reads their return reasons. The risk is that the feature is cheap to copy. Return Insights AI sells a similar promise from $19 a month. ReturnIQ starts at $79, and Loop already holds return data for 5,000+ Shopify brands. Shopify's own free reports are the fallback for small stores. The market study I found is a weak, snippet-only source. The reachable niche is about $20M a year, built on assumptions. Fundability is low today. The business can stay alive as a bootstrapped tool if you keep your wage low. Your concrete next step is to pull the return-rate data for your 40 stores and, for at least 10 of them, compare products where you applied a fix against similar products where you did not. In the same weeks, interview 10 to 15 stores in the $1M–$30M band. Ask what they pay today and what Return Insights AI and Loop's analytics miss. Then replace the $99 price and the 77-store target with real numbers.

### Scenarios

- **CAUTIOUS** Driver: Churn rises once the early stores are gone, and cheaper rivals like Return Insights AI (from $19) cap growth to about 1 net new store a month. No break-even in year one.; M6 mrr: 4257; M12 mrr: 4554; Likelihood: About 35% (my judgement, not measured); M6 customers: 43; M12 customers: 46
- **MIDDLE** Driver: The 2.1-point drop holds up under a proper test, and you add about 3 net stores a month from App Store search and referrals. You hit 77 stores around month 14.; M6 mrr: 5445; M12 mrr: 7227; Likelihood: About 45% (my judgement, not measured); M6 customers: 55; M12 customers: 73
- **OPTIMISTIC** Driver: A verified before/after case study and a Loop or AfterShip integration bring about 6 net new stores a month. Break-even lands in month 8.; M6 mrr: 6930; M12 mrr: 10494; Likelihood: About 20% (my judgement, not measured); M6 customers: 70; M12 customers: 106

### Raise plan

**Note:** Break-even is possible without outside money if you keep burn near $7.6K and grow at least 3 net stores a month. Investors will see a thin analytics layer in a crowded field, so a raise now would be hard. The strongest case you can make is a verified result: a controlled test showing the fixes cut returns, plus cohort retention. Raise only if you find a repeatable growth channel that needs cash to scale. Otherwise a small, steady business is the more likely outcome.

#### Proofs

- A before/after test of the 2.1-point return-rate drop on at least 10 stores. It needs a written method and a comparison group of similar products with no fix applied.
- A cohort table for all 40 stores from your Shopify Partner dashboard. It should show start month, billing status and the month-three count behind the 92% figure.
- Fix-adoption data. How many suggested fixes did stores actually make, and what was the return change for each type: size chart, photo angle, copy?
- Proof you win against Return Insights AI, ReturnIQ and Loop's analytics. Run 10–15 interviews and get at least 3 stores to say in writing why they chose you.
- A repeatable channel and a price test. Show 20 or more new paying stores from one source with a known cost to win each, and test $99 against $49 and $149.
**Next round:** Stay bootstrapped for now. Consider a small angel or pre-seed round of about $250K–$500K (my assumption) only after the proofs below.

### Fundability

**Note:** Low for now. The problem is real, but the idea is a thin layer on a crowded market with a reachable niche of about $20M a year (assumption-based). The traction is unverified. There is no control group, no retention base, and no proof against Return Insights AI at $19 a month. Verified results could lift this into the 40s. The median idea scores in the 50s and this one is below it.

**Score:** 32

**Monthly burn:** $7.6K/mo (assumption)

**Burn benchmark:** I found no source for typical solo SaaS burn, so $7.6K is my assumption: a modest wage, one part-time contractor and light marketing. Without the founder wage, burn is about $3,600. The 40 stores at an assumed $99 (about $3,960) would roughly cover that. For price context, rivals charge $19–$155 a month: Return Insights AI from $19, ReturnIQ Pro $79, Loop Essential $155.

### Burn breakdown

- **Founder wage (assumption, modest)** Pct: 52.6; Amount: $4,000/mo
- **Part-time contractor for dev and support (assumption)** Pct: 19.7; Amount: $1,500/mo
- **Marketing: content, App Store listing, small tests (assumption)** Pct: 10.5; Amount: $800/mo
- **Cloud hosting and AI model costs (assumption)** Pct: 9.2; Amount: $700/mo
- **Legal, accounting, tools (assumption)** Pct: 5.3; Amount: $400/mo
- **Customer interviews and misc (assumption)** Pct: 2.6; Amount: $200/mo

### Similar raises

- **Loop Returns** Note: Returns platform for Shopify brands, with Shopify as an investor. It claims 5,000+ Shopify brands and already shows top returned products and reasons. A direct rival and far larger. Not a comparable stage.; Amount: $65M (2021)
- **AfterShip** Note: Tracking and returns company. One third-party tracker says $69M total. Shows investors fund the wider post-purchase space, not a small analytics add-on.; Amount: $66M, led by Tiger Global (2021)
- **Redo** Note: Returns and post-purchase tools for Shopify brands. Figures come from a third-party tracker and I did not check them. Well funded, so it could add an insights feature.; Amount: $105M raised, $1.3B valuation (Latka, unverified)
- **Seel** Note: Raised to use AI on product returns, per a TechCrunch headline. I only saw the title. It is a different product, return protection, so use it only as a sign that investors back returns AI.; Amount: $17M (2022, from the article title)

**Customers to break even:** 77

## Action Plan

### Timeline

- **Week 1** Milestone: The data and the plan are in order. Nothing new is built yet.
  - Tasks:
  - **Export before and after return data for all 40 paying stores. Note which stores have under 3 months of history.** Success: One spreadsheet with a row per store. Missing data is marked, not filled in.
  - **Write the measurement method. Define return rate, the before window, and the fixed vs unfixed comparison.** Success: A one-page note that a stranger could repeat. It says how many stores the 92% retention figure covers.
  - **Email 30 brands to book interviews: 15 customers and 15 non-customers in the target band.** Success: At least 8 calls booked. Your assumption is that about 1 in 4 replies, so 30 is a guess to test.
  - **Install Return Insights AI and ReturnIQ on a test store. Screenshot the output for the same sample data.** Success: Screenshots saved for each tool. Pricing seen on the live listing is recorded, not taken from snippets.
- **Month 1** Milestone: You have first results on the 2.1-point claim and your first real buyer evidence.
  - Tasks:
  - **Finish 10 to 15 interviews. Ask about price, current returns tools, and whether reasons are collected.** Success: 10 or more notes. A tally of what each brand pays today and who says Shopify's reports are enough.
  - **Run the before and after analysis with the comparison group. Share it with 3 customer stores for a sanity check.** Success: A result table exists. At least 2 of the 3 stores confirm the numbers match their own data.
  - **Test a price. Show the $49, $99 and $149 tiers to interviewees, or offer a new price to new sign-ups only.** Success: You can say which tier new buyers pick, even if the sample is small. Say how small.
  - **Check whether Loop, AfterShip or Return Prime return data can be imported or read, so you work as a layer on top.** Success: A yes or no per platform, with the reason. If no, drop the 'works on top of' pitch.
- **Month 3** Milestone: You have a verified claim, a tested price, and a go or no-go call on spending on growth.
  - Tasks:
  - **Publish 3 named before and after cases. Get written approval from each store.** Success: Three cases with the fix, the dates, and the return-rate change. At least one involves a size chart and one a photo angle.
  - **Build a retention table by monthly cohort for all paying stores.** Success: Month-three retention is recalculated from your billing data. The store count behind it is stated.
  - **Update the market numbers. Redo TAM and SAM using the interview price and a real share of stores with usable return reasons.** Success: The $36M and $20M figures are replaced. Each input is tagged as sourced or assumed.
  - **Make a go or no-go call. Go if the drop holds against a comparison group and buyers name a price at or above $49. Otherwise narrow the offer or stop adding features.** Success: A written decision with the three numbers behind it. Your thresholds are your own to set.

### Key hires

- **Freelance data analyst (measurement design)** When: Week 1 to Month 1, a few days of work only; Priority: CRITICAL; Viable until: Solo or freelance is fine until about $10k MRR (assumption). Current MRR is not reported. At 40 stores and an assumed $99 average, it would be about $4k, which is a guess.; Solo alternative: Do it yourself in a spreadsheet. Keep the method simple: fixed vs unfixed products, before vs after. Ask one outside person to check it.
  - Tools:
  - Google Sheets
  - Shopify Admin export
  - Looker Studio
- **Part-time Shopify app developer (contractor)** When: Month 2 to 3, only if the Loop, AfterShip or Return Prime import check says it is possible and nobody on the team can build it; Priority: IMPORTANT; Viable until: A contractor is fine until about $15k MRR (assumption). After that, one full-time engineer starts to make sense.; Solo alternative: Build a CSV upload as a stopgap. Who builds the app today was not stated, so check this first.
  - Tools:
  - Shopify CLI
  - GitHub
  - Sentry
- **Part-time customer success and onboarding** When: When onboarding calls take more than about 8 hours a week of your time (assumption); Priority: IMPORTANT; Viable until: Founder-led support is fine until about $10k MRR (assumption).; Solo alternative: Run onboarding yourself. Record short Loom walkthroughs and write a help page for each fix type.
  - Tools:
  - Help Scout
  - Loom
  - Shopify Partner dashboard
- **Content and App Store growth marketer** When: After the 3 named cases are published and the go decision is made, so about Month 3 or later; Priority: LATER; Viable until: Founder-led marketing is fine until about $20k MRR (assumption). Hire sooner only if the cases convert.; Solo alternative: Write the case studies and the App Store listing yourself. Post in the places where brands ask why returns happen, only where self-promotion rules allow it.
  - Tools:
  - Shopify App Store listing editor
  - Ahrefs
  - Loom

### Next moves

- **Prove the 2.1-point drop. Pull return rate before and after install for every paying store. Compare fixed products with unfixed products in the same store. Write down the method.** Done when: You have a one-page method note and a table covering every store with at least 3 months of data. It reports the drop for fixed vs unfixed products. If the gap is smaller than 2.1 points, you publish the lower number.
- **Interview 10 to 15 Shopify apparel and footwear brands in the $1M to $30M band. Mix paying customers with non-customers. Ask what they pay for returns tools, whether they collect usable return reasons, and what Return Insights AI, ReturnIQ and Loop analytics miss.** Done when: You have 10 or more notes. You have replaced the assumed $99 a month price and the 90% under-$30M assumption with what you heard. You have a written yes or no on whether Shopify's free reports are good enough for them.
- **Run a side-by-side teardown. Install Return Insights AI and ReturnIQ on a test store, and read Loop's analytics docs. Feed them the same return data you use. Compare their output with yours.** Done when: You have a table of what each tool outputs: variant-level grouping, named fixes, dollar margin per fix. You can name two gaps that are verified, not guessed. The ReturnIQ 60-day limit is either confirmed or dropped.
- **Set a minimum-data rule and a fix log. Decide how many returns per variant you need before the app suggests a fix. Log each fix shipped and the return rate after it.** Done when: The rule is written and live in the app. You know what share of your 40 stores' variants meet it. At least 10 fixes are logged with before and after numbers.
**Next moves milestone:** In about 90 days, you can show one honest number for return-rate impact, with a method and a comparison group. You can also show a price that real buyers named, and a gap against the two cheap rivals that you checked yourself.

### Watch

- **A solo founder (as far as the brief shows) must build, sell, support, and prove results. The brief does not say whether there is a technical co-founder or a team.** Category: Management; What to do: State clearly who builds and who sells. If you are alone, cut scope to one thing: variant-level fix output for apparel. Do not add features.
- **If a fix is wrong, a merchant may change a size chart and get more returns or lost sales. One bad public review on the Shopify App Store can hurt a young listing.** Category: Reputation; What to do: Label fixes as suggestions with a confidence level. Ask merchants to approve each change. Keep a before/after log so you can show what happened.
- **No funding or runway information was given. The market size suggests venture funding is a poor fit. The business must pay for itself.** Category: Funding; What to do: Work out monthly revenue from your 40 stores (at $49–$149 a month the range is roughly $2K–$6K; this is a calculation from founder-reported prices, not reported revenue). Compare it with your costs, including AI model costs per store.
- **The brief says Global but the research cuts to English-language markets. There is no evidence the product works in other languages, and return reasons in other languages may break the grouping.** Category: International; What to do: Launch in US, UK, Canada and Australia only. Add other languages after you test accuracy on real data.
**Headline:** Real pain and a founder who knows it, but the evidence is thin, the market is small, and cheap rivals already sell the same promise.

### Fix first

- **Two Shopify apps already sell AI return analytics with a 'what to fix' promise. Return Insights AI starts at $19 a month, under half your $49 floor. Loop holds return data for 5,000+ Shopify brands (Loop's own claim) and could add a fix layer. Shopify's free reporting is also a fallback. The research scores competition 35/100 (100 = open field), which is the analyst's own judgement.** Category: Competition; What to do: Read the two rival listings and install them on a test store. Write down exactly what they output. Then show that your variant-level fixes (size chart, photo angle, copy) are different and better. Publish 3 named before/after cases. Do not compete on price.; Most severe: true
- **The traction numbers are founder-reported and unverified: 40 paying stores, 92% month-three retention, 2.1-point return-rate drop. There is no method, no control group, and no count of how many stores the retention figure covers. If 40 stores started since May, few may have reached month three yet. The 2.1-point drop is your core sales claim and it cannot be trusted as it stands.** Category: Stage; What to do: Pick 10 stores with at least 3 months of data. Compare each fixed product against similar unfixed products or the prior-year period. Adjust for season. Write the method down. Report the retention base (for example, 9 of 10 stores). Only then use the number in marketing.
- **Dropdown return reasons are thin data. 'Too small' does not tell you if the chart is wrong or the customer chose badly. Small stores may have too few returns per variant to support a confident fix. Some returns (buying several sizes to compare) cannot be fixed on a product page. Bad advice will cost you trust fast. This is an inference, not a sourced finding.** Category: Technology; What to do: Set a minimum count of returns per variant before the app suggests a fix. Show a confidence note on each fix. Track how often merchants accept a fix and whether returns fall after. Measure the share of your 40 stores that fall below the data threshold.
- **The sellable market is small. The research builds about $36M worldwide and about $20M in English-language markets. That rests on a weak store count (a LinkedIn post title), a 90% assumption, and an assumed $99 average price. The 3-year share estimate is missing. At $49 a month the pool is about $18M. This caps you as a small, steady business, and funding-scale growth is unlikely.** Category: Sales & Marketing; What to do: Interview 10 to 15 Shopify apparel and footwear brands in the $1M–$30M band. Ask what they pay for returns tools today and whether they collect usable reasons. Replace the $99 and 90% assumptions with real answers. Check your actual average revenue per store across the 40 customers now.
- **You depend on Shopify data access and App Store rules. Shopify is moving closer to your space: it added apparel-specific return reasons such as 'too big' and 'too small' to its analytics. A platform feature update could erase part of your value overnight. One rival's permissions page mentions a 60-day order window, which may be a sync limit that could affect you too.** Category: Technology; What to do: Check which data your app can read and for how long. Keep the product focused on the fix output, not on the charts Shopify can copy. Build a connection to Loop, AfterShip and Return Prime data so you are not tied to one source.
- **A thin analytics layer is a small business. Likely buyers are the returns platforms you compete with, and they could build the feature instead. No acquirer has been identified. Loop, AfterShip and Redo are well funded, which helps them build, but I found no evidence that any of them buys small apps.** Category: Exit potential; What to do: Plan to be profitable on a small base. Don't count on an exit. Keep a few integration partnerships open so a partner might later want to buy you.

### Strengths

- **Management** Note: The founder ran ecommerce operations at a 9-figure apparel brand, so they have first-hand knowledge of the problem and the buyer. That helps with interviews, trust and product choices. It is founder-reported and not checked.; What to do: Use this in outreach, but back it with named customer cases, not just the résumé.
- **Stage** Note: You have paying customers, reportedly 40 stores. That is more than most ideas at this point. Paying stores at $49–$149 a month are a real signal if the figure holds. The figures are unverified, so treat this as promising, not proven.; What to do: Get written permission from 3 to 5 happy stores to be named references. Ask each why they pay and what they would pay for.
- **Sales & Marketing** Note: Buyers are reachable through the Shopify App Store, and the pain shows in public posts. Merchants ask how to find why items come back, and fit returns hurt margins. The community evidence is from snippets only, so it is anecdote, but the pain is consistent. Rival pricing also leaves a gap: Loop starts at $155 a month with an annual contract, which many $1–5M stores will not pay.; What to do: Sell monthly with no lock-in. Offer to sit on top of Loop, AfterShip and Return Prime data. Target stores that already have one of those apps.

### Pre mortem

- **Stage** Story: A prospect asks how the 2.1-point drop was measured. There is no control group. A skeptical ecommerce manager points out that the drop may come from seasonality or from the stores' own other changes. Sales calls stall. Two early stores say the app 'felt like a nice report' and cancel. The 92% retention number turns out to cover only a handful of stores that had reached month three.; Quarter: Q1; Severity: SERIOUS; Early warning: Prospects ask for proof and you cannot show a method. Trial-to-paid conversion drops. Churn appears in stores older than 90 days.
- **Competition** Story: Return Insights AI improves its listing to name variant-level and size-chart fixes, still at $19 a month. Around the same time, Loop adds an AI summary of what to change on the product page into plans merchants already pay for. Your $49 floor now looks expensive for the same promise. New installs flatten and existing stores ask why they should pay extra.; Quarter: Q2; Severity: FATAL; Early warning: Rival listings start using words like 'variant', 'size chart', or 'product page fixes'. Merchants mention a rival's feature in cancellation notes. Install growth slows for two straight months.
- **Technology** Story: Shopify expands its built-in returns analytics. Meanwhile, stores with a few hundred orders a month have too few returns per variant, so your fixes rest on thin data and lead to wrong advice. One merchant changes a size chart, returns rise, and they leave a public one-star review. Growth stalls near the small ceiling the market sizing suggested. The founder is working alone and cannot fix accuracy, support and sales at once.; Quarter: Q4; Severity: SERIOUS; Early warning: A rising share of suggested fixes is ignored or reversed by merchants. Low-volume stores churn faster than larger ones. Support tickets focus on 'this advice was wrong'.

### Regulatory

**Note:** No sector-specific licence applies to a product-page analytics tool for apparel. The main duties are general: protect customer data under rules like GDPR and CCPA, follow Shopify's App Store and data-access rules, and keep return text secure since it can contain names and addresses. Check whether you send return text to a third-party AI provider and whether your privacy policy and contracts cover that. Be careful with marketing claims about results such as the 2.1-point drop: unverified performance claims can draw complaints under advertising rules. This is not legal advice and the research did not examine specific laws, so have a lawyer review it once before expanding into the UK and EU.

**Exposure:** LOW

## Synthesis

### Swot

#### Threats

- From: Competitors; Text: Loop already holds return data for 5,000+ brands. Adding an AI 'fix this' layer would be a small step for it.
- From: Competitors / Community; Text: Shopify's free built-in reports could be good enough for small stores. The same move that makes data easier to get also puts Shopify closer to this space.
- From: Competitors (Porter); Text: Low barriers to entry on the Shopify App Store. The research found no strong barrier to copying the idea (assumption, not a sourced figure).
- From: Market trends; Text: The returns rate is edging down (NRF: 15.8% in 2025, from 16.9% in 2024). Brands are already working on it, so the pain may not be growing.

#### Strengths

- From: Founder context; Text: The founder ran ecommerce operations at a 9-figure apparel brand, so they know the problem first-hand.
- From: Market trends; Text: The cause is fixable. Sizing is named as a top driver of apparel returns (Coresight, DHL eCommerce), so return reasons can point to page fixes.
- From: Competitors; Text: Differentiated output is plausible: variant-level grouping and named fixes (size chart, photo angle, copy). Rivals' listings show reason charts and generic advice, not named fixes.
- From: Founder context (unverified); Text: Founder reports 40 paying stores and 92% month-three retention. This is a weak positive until verified.

#### Weaknesses

- From: Community / Founder context; Text: The 2.1-point return-rate drop has no method and no control group. The 92% retention figure has no stated base.
- From: Competitors; Text: The price floor of $49 is more than double Return Insights AI at $19. The product does not win on price.
- From: Market; Text: The market is small: about $20M in the four English-language markets, and about $12M if only 60% of stores collect usable reasons (assumption).
- From: Community; Text: Dropdown reasons are thin data. 'Too small' does not say whether the chart is wrong. Small stores may have too few returns per variant to support a fix. This is an inference, not sourced.

#### Opportunities

- From: Competitors; Text: Sit on top of Loop, AfterShip and Return Prime as an analysis layer, not a replacement. Loop reports what was returned, not what to change on the page.
- From: Competitors; Text: Offer monthly billing. Loop's Essential plan ($155 a month) needs an annual contract, and many $1–5M stores may not accept that.
- From: Community; Text: Shopify added apparel return reasons such as 'too big' and 'too small'. This makes the input data easier to get.
- From: Competitors; Text: Show a dollar-margin figure per fix. No rival listing was found that does this.

### Tiles

**Price:** $49–$149 per month (founder-reported, current)

**Ltv cac:** Not computable: no CAC or churn data given. Illustrative only: if 92% month-three retention means ~2.7% monthly churn (assumption), revenue per store is ~$3,600 at $99 a month, before costs.

**Breakeven:** Not computable: no cost data given. Assumption: each $10,000 a month of costs needs ~101 stores at $99 a month.

**Top threat:** Loop Returns (5,000+ Shopify brands) adding a fix layer, plus Return Insights AI already selling the same promise from $19 a month

**Market size:** ~$36M TAM, ~$20M SAM a year (calculated; rests on assumptions and a weak store count)

**Pricing tier:** Monthly SaaS, tiered by order volume (founder-reported)

**Summary:** The pain is real, but the evidence does not yet show a launch-ready business. Fit and sizing drive apparel returns (Coresight, DHL eCommerce), and sellers say nobody reads their return reasons. The sellable market is small. By the research build, the global niche is about $36M a year and the English-language niche about $20M. Both rest on assumptions: a $99 midpoint price, 90% of stores under $30M, and a store count taken from a LinkedIn post title. The category is crowded. Return Insights AI sells the same promise from $19 a month. Loop Returns holds return data for 5,000+ Shopify brands and could add a fix layer. Shopify's free reports are a fallback for small stores. The founder reports 40 paying stores, 92% month-three retention and a 2.1-point drop in return rate. None of this is verified. There is no method, no control group and no retention base. At an assumed $99 a month, 40 stores is about $4,000 in monthly revenue. That is a small, steady business at best. Next step: prove the 2.1-point drop with a comparison group, and test whether stores will pay $49 or more when $19 tools exist.

**One liner:** A Shopify app that turns return reasons into specific product-page fixes for apparel and footwear brands.

### Hypotheses

- **The 2.1-point average return-rate drop is caused by the app's fixes, not by season, mix or other changes.** Priority: HIGH; Timeline: 4–6 weeks; How to test: Pull before and after return rates for every paying store. Compare fixed products with similar unfixed products in the same store over the same period. Write down the method. Report the retention base (how many stores reached month three).; Success signal: Fixed products show a clear drop against the unfixed comparison group in most stores, and the result holds on stores with enough volume per variant.
- **Apparel brands in the $1M–$30M band will pay $49 or more a month for named fixes when $19 AI analytics apps and free Shopify reports exist.** Priority: HIGH; Timeline: 4 weeks; How to test: Interview 10–15 Shopify apparel and footwear brands. Ask what they pay for returns tools today and show them Return Insights AI and your output side by side. Also test price points on new sign-ups: $49 against $99.; Success signal: At least half of interviewees say they would pay $49 or more. New-store conversion at $49–$99 does not collapse when the cheaper rival is shown.
- **Most stores in the target band have enough returns per variant, and usable written reasons, to support a fix with confidence.** Priority: MEDIUM; Timeline: 2–3 weeks; How to test: For the 40 current stores, count returns per variant per quarter and the share of returns with a usable reason. Check how many fixes were accepted and made by the store.; Success signal: At least 60% of stores have usable reasons on most returns, and most stores act on at least one fix a month. Below that, the SAM falls toward ~$12M.

### Consistency

- Note: Both sections say this is a thin layer in a small niche. About $20M SAM and a crowded field both point to a modest business, not a big category.; Check: Market size vs competitor picture; Status: CONSISTENT
- Note: The founder charges $49–$149 a month. Return Insights AI makes a similar promise from $19, and AfterShip and Return Prime start at $16–$20. Price is not the edge, so the case depends on better output.; Check: Price vs rival prices; Status: TENSION
- Note: Sellers say they do not know why items come back. But some of the demand signals come from rival vendors selling the same analytics, which shows interest, not proof that buyers pay.; Check: Community demand vs competitor supply; Status: TENSION
- Note: 40 stores, 92% retention and a 2.1-point drop are unverified, with no control group. Community research found nothing that confirms or contradicts them. At ~16,900 SAM stores (calculated), 40 stores is about 0.24%, so there is no sign yet of saturation or of scale.; Check: Founder traction vs market evidence; Status: TENSION
- Note: The brief says Global, but the SAM was cut to the US, UK, Canada and Australia because there is no evidence the product works in other languages. TAM ($36M) is not the reachable market.; Check: Brief says Global vs SAM; Status: TENSION
**Investment memo:** ## Thesis
Apparel stores collect return reasons and rarely read them. This app reads them and says what to change on the product page. The bet is that a named, specific fix (size chart, photo angle, copy) is worth more to a store than a chart of reasons. The founder has first-hand operating experience of the problem. The evidence so far is thin. The central claim, a 2.1-point average drop in return rate, is founder-reported with no method and no control group. I treat this as an early, unproven product in a small niche.

## Market
- Context (NRF): returns were expected to be 15.8% of 2025 sales, about $849.9B, down from 16.9% and $890B in 2024. The problem is huge but the rate is edging down.
- TAM, calculated: ~$36M a year. Method: 125,000 Shopify stores at $1M+ (weak source: a LinkedIn post title) × 27.1% apparel share × 90% under $30M (assumption) × $1,188 a year ($99 a month, assumed midpoint). At $49 it is ~$18M. At $149 it is ~$54M. Footwear is not counted separately. Other sources give much higher apparel store counts (542k–785k), but those are all stores, not the $1M+ band.
- SAM, calculated: ~$20M in the US, UK, Canada and Australia (55.4% of stores, per Store Leads). If only 60% of stores collect usable reasons (assumption), about $12M.
- SOM: not stated. No figure was given and I will not invent one.
- Growth: the broad returns software category is forecast at 8% a year to $1.5B by 2035 (Business Research Insights, lower-tier publisher, snippet only). That is a ceiling, not this niche's growth rate. No niche growth figure was found.

## Product and moat
- Product: reads every return reason, groups by product and variant, and outputs concrete page fixes.
- Moat: weak today. The Shopify App Store has low barriers to entry. Any edge has to come from output quality: variant-level grouping, named fixes and, ideally, a dollar-margin figure per fix. Proof that the fixes work would be the real moat, and it does not exist yet.
- Competition (Porter score 35/100 where 100 is open field; the analyst's judgement, not a measurement):
  - Return Insights AI: same promise, from $19 a month. High threat.
  - Loop Returns: 5,000+ brands, analytics for top products and reasons, Essential plan $155 a month with annual contract. Biggest threat because it already holds the data.
  - ReturnIQ: AI return analytics at $79 and $149 a month (snippet only).
  - AfterShip, ReturnGO, Return Prime, Redo: returns processing with some reporting. Redo's funding figures come from a third-party tracker and are unverified.
  - Shopify built-in reporting: free, and the strongest substitute for small stores.
- Seven of 13 named competitors were readable in the research. Six are not covered.

## Go-to-market
- Channel: the Shopify App Store, plus partnerships with returns platforms.
- Position as a layer on top of Loop, AfterShip and Return Prime, not a replacement.
- Offer monthly billing. Loop's Essential plan needs an annual contract.
- Publish before-and-after cases with a method and a comparison group. Without this, the pitch is the same as the $19 rivals.
- Do not market against Shopify's reports until the specific gaps are checked.
- Two claims not to use yet: that ReturnIQ reads only 60 days of orders (may be an install-time sync), and that Loop has limited analytics (a competitor's blog citing G2, not checked).

## Financials
No cost data, CAC or churn data were given. What can be said:
- Revenue now, assumption-based: 40 stores × $99 = ~$3,960 a month. Range: ~$1,960 at $49, ~$5,960 at $149. This assumes all 40 are paying and sit at the midpoint, which is not known.
- Retention: 92% at month three is founder-reported, with no stated base. If it means ~2.7% monthly churn (assumption), average life is about 37 months and revenue per store about $3,600 at $99 a month, before costs. Treat this as illustration only.
- LTV/CAC: cannot be computed without CAC.
- Breakeven: depends on costs. Assumption: each $10,000 a month of costs needs ~101 stores at $99.
- Ceiling: even 10% of a $20M SAM is ~$2M a year. This is a small business, not a venture-scale one, unless the product expands beyond this niche.

## Risks
1. The headline result may not hold. No method and no control group for the 2.1-point drop. Some returns (bracketing, buying several sizes) cannot be fixed on the page.
2. Competitors. Return Insights AI at $19, free Shopify reports, and Loop adding a fix layer.
3. Thin data. Dropdown reasons may not show the real cause. Small stores may have too few returns per variant.
4. Market estimates are soft. Store count is from a LinkedIn post title, the price is untested, and the market study is lower-tier.
5. Platform dependence on Shopify data access and App Store rules.
6. Retention is unverified, and the base (how many stores reached month three) is not given.

## Ask
The brief gives no raise amount, use of funds or terms, and I will not invent them. What I would ask for, in order:
1. A written method and a comparison group for the 2.1-point drop, with store-level data.
2. The retention base and a cohort table: stores, start month, active at month three.
3. Cost data, CAC by channel and the current price mix across the 40 stores.
4. Notes from 10–15 interviews with target brands on price, reasons data quality and what the rival feature misses.
5. A written check of what Loop, Return Insights AI, ReturnIQ and Shopify's reports cover, and what the six unread competitors do.

Decision rule: if the drop holds against a comparison group and at least half of interviewed brands accept $49 or more, it is worth building as a small, steady business. If not, stop adding features and fix the evidence first.

**Executive summary:** ## What it is
A Shopify app that reads return reasons, groups them by product and variant, and suggests product-page fixes. Examples: correct a size chart, add a photo angle, tone down copy that oversells. It is sold as a monthly subscription, tiered by order volume, at $49–$149 a month (founder-reported).

## Who it is for
Shopify apparel and footwear brands with $1M–$30M in yearly revenue. The buyer is the ecommerce manager, head of ops or founder. The founder ran ecommerce operations at a 9-figure apparel brand.

## What we know
- The problem is real. Sizing and fit are a top driver of apparel returns (Coresight, DHL eCommerce). Sellers say return reasons go unread.
- The founder reports 40 paying stores since May, 92% month-three retention and a 2.1-point drop in return rate. None of it is verified. There is no method, control group or retention base.
- The market is small. About $36M a year worldwide and about $20M in four English-language markets. Both are calculated from assumptions, including an assumed $99 midpoint price.

## Main risks
- Crowded. Return Insights AI sells the same promise from $19 a month. Loop Returns serves 5,000+ Shopify brands and could add a fix layer. Shopify's free reports are a fallback.
- The headline result may not hold. Some returns, like buying several sizes to compare, cannot be fixed on a product page.
- Dropdown reasons are thin data, and small stores may have too few returns per variant.

## Verdict and next step
Not launch-ready on current evidence. This looks like a small, steady business at best. Before building more: prove the 2.1-point drop with a comparison group, then interview 10–15 target brands on price and on what the rival feature misses.

## Tools

### Groups

- **LEARNING & VALIDATION**
  - Tools:
  - **The Mom Test (book and site)** Url: https://www.momtestbook.com/; Why: Your next step is 10 to 15 interviews with Shopify apparel brands. This shows how to ask about past spending and behaviour, so you get facts about price and return-reason use instead of polite praise.
  - **Store Leads** Url: https://storeleads.app/reports/shopify; Why: Its Shopify data is the source for your store-count and country shares. Use it to check the weak 125,000-store figure and build an interview list in the $1M–$30M apparel band. Check the plan and pricing yourself.
  - **Return Insights AI (Shopify App Store listing)** Url: https://apps.shopify.com/ai-return-analyzer; Why: This is the closest rival, from about $19 a month per a search snippet. Install it, run it on sample data, and write down what it does and doesn't do at variant level before you claim an edge.
  - **Loop Help Center: Advanced Analytics** Url: https://help.loopreturns.com/en/articles/1914881; Why: Loop is the biggest threat. These docs show what its analytics already report (top returned products and reasons), so you can see how big the gap is between reporting and fixes.
- **BUILDING & LAUNCHING**
  - Tools:
  - **Shopify developer docs and Shopify CLI** Url: https://shopify.dev/docs/apps; Why: This is the official route to build, test and submit a Shopify app. Your main dependency is Shopify data access and App Store rules, so read the rules early.
  - **Shopify Admin GraphQL API** Url: https://shopify.dev/docs/api/admin-graphql; Why: This is how an app reads orders, returns and product data by variant. Check how far back it can read history. A competitor's 60-day window may hurt seasonal apparel analysis.
  - **Shopify Billing API** Url: https://shopify.dev/docs/apps/launch/billing; Why: You sell through the Shopify ecosystem with tiers by order volume. This is how you set up recurring charges, free trials and usage tiers. Monthly billing is also your edge over Loop's annual contract.
  - **Shopify Partner Dashboard** Url: https://partners.shopify.com; Why: It holds your app listing, installs and billing reports. Use it to pull real retention data for the 40 stores, so the 92% figure rests on facts. It does not prove the 2.1-point drop. For that you need a before-and-after check with a comparison group.
- **SCALING & FUNDRAISING**
  - Tools:
  - **Built for Shopify program** Url: https://shopify.dev/docs/apps/launch/built-for-shopify; Why: The badge can lift trust and App Store ranking against cheap rivals. Check the current requirements before you plan around it.
  - **ChartMogul** Url: https://chartmogul.com; Why: It tracks subscription revenue, churn and retention. If you ever pitch investors or buyers, clean numbers will matter more than claims, given the unverified traction. Check the pricing.
  - **Acquire.com** Url: https://acquire.com; Why: The reachable market is about $20M, which is small. A steady small business or a sale to a returns platform may fit better than venture funding. This marketplace lists small SaaS businesses for sale, so you can see what similar ones sell for.
