# Lease abstraction AI for commercial brokers

**Score:** 56/100 · **Verdict:** PIVOT NEEDED · 2026-11-07

## Brief

**Title:** Lease abstraction AI for commercial brokers

**Region:** United States

**Problem:** Commercial leases are long and written in dense legal language. Key terms such as rent schedules, escalations, renewal options, CAM charges and termination clauses sit in different places. Brokers and small landlords either pay paralegals or read each lease by hand. Both are slow and costly, and people make mistakes. Comparing terms across properties is hard.

**Solution:** The user uploads lease PDFs. The AI extracts the key terms into a structured summary. It then builds a side-by-side comparison table across properties. Each extracted term should link back to the source clause so the user can check it. A human check is still needed for accuracy.

**Idea type:** SaaS

**One liner:** An AI tool that reads commercial lease PDFs, pulls out key terms, and builds a summary and a comparison table across properties.

### Assumptions

- **The product is a web-based SaaS app, not a mobile app or a service.** Why it matters: The idea type was not stated. It changes build cost, how you sell it and what you compete with.
- **The market is the United States only.** Why it matters: The audience says US, but lease formats, terms and law differ by country. A US focus keeps the scope small.
- **The customer is B2B: brokerages and small landlord firms pay, not individuals.** Why it matters: It affects how you sell and how long a sale takes. It also affects how the per-seat price compares with what firms pay today.
- **Most leases will be scanned or digital PDFs in English, mostly office, retail and industrial.** Why it matters: Scanned and odd-format leases are harder to read accurately. This drives extraction quality and cost.
- **Overage is charged per lease above a monthly allowance that the founder has not defined.** Why it matters: Without an allowance and a price, you cannot work out margins or compare the cost with a paralegal.
- **Users will accept AI output with a human review step, and the tool is not legal advice.** Why it matters: Errors in lease terms can be costly. Trust, liability and the need for source-clause links affect whether anyone buys.
**Pricing hint:** 99 USD per seat per month, plus per-lease overage (price not set; to be decided).

**Customer type:** B2B

**Business model:** Per-seat SaaS subscription at 99 USD per month, plus a per-lease overage fee once a usage allowance is passed. The founder has not said what the allowance or overage price is.

**Founder context:** Not stated. No information about the founder's background, domain expertise in commercial real estate or law, or technical skills.

**Target customer:** Commercial real estate brokers and small landlords in the US who manage 5 to 200 leases and today use paralegals or manual review.

## Overview

**No moat:** Anyone can build lease extraction on third-party AI models, and cheap per-lease rivals ($7–$25 an export, per vendor pages) and funded players like Prophia already offer source-linked abstracts.

**Tagline:** AI lease abstraction with source links and a cross-property comparison table, priced as a flat seat for small brokers and landlords.

### Watch out

- Pricing mismatch. Per-lease rivals cost $7–$25 each and LeaseLens claims $75 one-time with no subscription (vendor claims). Light users will skip a monthly seat. Consider a per-lease or burst-friendly plan, and set the overage price before you test.
- Accuracy and scans. A wrong rent or termination date in a broker's table could cause real harm, and you have no stated legal or CRE expertise. One competitor admitted it handles only text PDFs, not scans. Many leases are scans, so test on real ones early.
- Bundling and free substitutes. Yardi and MRI already sell abstraction, Prophia launched an instant tool in May 2025, and users say ChatGPT prompts do the job. Bigger platforms can add comparison tables as a feature.
**Blind spots:** The plan assumes brokers with 5–200 leases want a monthly seat, but most abstract each lease once, and the founder has not set the overage price or shown any broker would pay $99.

### Bottom line

- You are not competing on extraction. Many tools extract lease terms, and some are free or cost $7–$25 per lease (vendor pages). You are competing on three things: a flat public price, a saved portfolio, and a comparison table across properties. Prophia, LeaseLens and Moraine already link terms to source clauses, so that feature alone will not set you apart. At $99 a month ($1,188 a year, my arithmetic), you break even against a $25 export at about 47 leases a year. Many small brokers abstract fewer leases than that, or in bursts around one deal.
- The problem looks real. Reddit users call abstraction slow, and one said outsourcing costs $300–500 per lease (a single anonymous comment). But I found no broker or small landlord saying they would pay $99 per seat per month. My US serviceable market is about $14M–$25M a year, mostly built on assumptions. A realistic 3-year result is about $0.25M–$0.76M in yearly recurring revenue (assumption). That can fund a small business, not a venture-scale one. Founder background is unknown. Scanned PDFs and wrong-number liability are open risks. Do not build yet. Set the overage price, then talk to 10 target buyers.

- **Active search for a solution** Note: A few posts ask for tool recommendations. Many other posts are builders pitching, which is not buyer demand.; Strength: WEAK
- **Willingness to pay** Note: No broker or small landlord was found paying or refusing $99 per seat per month. Price anchors point lower.; Strength: NONE
- **Existing spend** Note: Outsourcing costs $75–$400 per lease (Unframe) and one commenter said $300–500. These are vendor or anonymous figures. The total pool is unsized.; Strength: WEAK
- **Category validation** Note: Prophia has 4.5 stars from 39 Capterra reviews and raised $10.2M. Buyers exist, though mostly larger than your target.; Strength: STRONG
- **Differentiation buyers can see** Note: Source links are standard. A flat price and a comparison table may matter, but no buyer has said so.; Strength: WEAK
- **Usage fit with pricing** Note: Brokers abstract each lease about once, often in bursts. A monthly seat fits poorly, and the overage price is unset.; Strength: WEAK
- **Founder-market evidence** Note: No information on the founder's CRE, legal or technical background. No customer interviews or pilots are mentioned.; Strength: NONE

### Leverage points

- Own the cross-property comparison table. Pay-per-lease tools sell one abstract at a time. A saved portfolio that compares rent, escalations and renewal terms across 5–200 leases is a reason to keep a subscription.
- Publish a flat price and skip the sales call. Prophia is quote-only and sells per tenant. Moraine's individual plan is $300 a month. A simple self-serve tool at a visible price fills a gap, though whether buyers will pay is unproven.
- Make checking fast. Every term links to its source clause, with a one-click human review step. Buyers who fear a wrong rent figure will pay for easy verification. Add amendment handling, which a rival's guide says cheap tools lack.

### Tech complexity

**Note:** A first version on third-party AI models is feasible: PDF upload, field extraction, clause links, comparison table. The hard parts are accuracy on messy and scanned leases, amendments, and a review workflow. No founder technical skills are stated.

**Level:** Medium

### Growth potential

**Note:** The named global market is about $128M in 2025, growing at 13.9% (a vendor forecast, with a small arithmetic gap). My US small-buyer slice is $14M–$25M, largely assumptions. Fine for a small business, thin for venture scale. Expansion into lease administration is possible but unsized.

**Level:** Low

### Revenue timeline

**Note:** At $99 a seat, $10K MRR is about 100 paying seats. My base case is about 643 seats, or $0.76M ARR, by year 3, and a low case of $0.25M. Both are assumptions, not benchmarks, and exclude overage. First revenue depends on proving willingness to pay, which is untested.

**Value:** 12–24 months to first $10K MRR (assumption)

## Market

### Sam

**Note:** 21,433 seats × $1,188 a year. Assumes 35% of landlord firms and 20% of brokers would buy self-serve. Both shares are assumptions. With 13,498 landlord firms, SAM is about $14.4M.

**Basis:** CALCULATED

**Label:** US SAM, small buyers who would buy self-serve online (working range $14M–$25M)

**Value:** $25.5M

**Source url:** https://verticaliq.com/product/lessors-of-nonresidential-buildings/

### Som

**Note:** Base case is 3% of SAM seats: about 643 seats × $1,188. Low case is 1%: about 214 seats × $1,188, or $0.25M. The share is my judgment, not a benchmark. Overage revenue is excluded.

**Basis:** ASSUMPTION

**Label:** 3-year ARR, base case (low case $0.25M)

**Value:** $0.76M

### Tam

**Note:** 71,950 seats × $1,188 a year. Seats are 31,300 landlord firms × 1.5 seats (assumption) plus 25,000 commercial brokers (assumption). With 13,498 landlord firms, TAM is about $54M. This is the most everyone could spend at your price, not today's spend. Overage is excluded because it has no price.

**Basis:** CALCULATED

**Label:** US TAM at $99/seat/month

**Value:** $85.5M

**Source url:** https://verticaliq.com/product/lessors-of-nonresidential-buildings/

### Growth

**Cagr:** 13.9%

**Note:** This is the global lease abstraction software forecast from QYResearch, which I read only as a public overview. It is a proxy for the US niche. The report's $128M to $328M path does not quite match 13.9% (about $318M by my check). A LinkedIn post gives 14.1% for US lease management software, 2026–2033, which is weak evidence.

**Trend:** GROWING

**Period:** 2026–2032

### Trends

- **Cheap per-lease AI tools are already on the market. One competitor-run comparison lists LeaseParse at $7–$15 per lease, Lextract at $12–$15, LeaseWizard at $20 and LeaseLens at $25 per export. The memo text is cut off after this point.** Impact: HIGH; Horizon: NOW (0-1YR); Meaning: A flat $99 per seat per month will be compared with pay-per-lease prices. Light users may find your price too high. The source is a competitor page, so treat it with care.
- **Outsourced lease abstraction costs $75–$400 per lease according to Unframe. A vendor page, LeaseParse, says $100–$500 domestic and $15–$40 offshore. No total size for this spending pool was found.** Impact: SIGNIFICANT; Horizon: NOW (0-1YR); Meaning: The money you would replace is real but unsized. Your pitch is cost and speed against manual or outsourced work. Both sources are vendors, so the ranges are soft.
- **US real estate software is estimated at $3.8B in 2025, growing to $8.5B by 2035 (about 8.4% a year, my calculation). The QYResearch study lists source traceability and human review as product features.** Impact: MODERATE; Horizon: EMERGING (1-3YR); Meaning: Larger real estate software platforms could add lease abstraction as a bundled feature. Buyers will expect traceability and human review as standard. A solo founder would struggle to match that.
**Verdict:** The closest named market is small. One paid-report vendor puts global lease abstraction software at about $128M in 2025. My US estimate for small brokers and landlords is $14M to $25M a year, and it rests mostly on assumptions. That can support a small business. It is unlikely to support a venture-scale one. A realistic 3-year result is about $0.25M to $0.76M in yearly recurring revenue. The category is also crowded, and per-lease tools already list prices of $7 to $15 a lease. Evidence on the founder is missing, and the overage price is unset. Treat every number as a rough estimate. The memo was cut off partway through the trends section, so the trends below are thin.

The weak spots are the customer counts and the price. Two sources disagree on how many landlord firms exist (31,300 against 13,498). No clean count of US commercial brokers exists. The $99 per seat per month price has not been tested against cheap per-lease rivals. The QYResearch forecast also has a small arithmetic gap: $128M growing at 13.9% for 7 years gives about $318M, not $328M. Your concrete next step is to set the overage price. Then talk to 10 small landlords or brokers and ask whether they would pay $99 per seat per month when per-lease tools cost $7 to $15.

### Segments

- **US small and mid landlords and brokers buying self-serve lease abstraction** Rank: PRIMARY; Size: $14M–$25M (my SAM); Growth: About 13.9% (global proxy)
- **Global lease abstraction software (if you expand beyond the US)** Rank: SECONDARY; Size: $128M (2025); Growth: 13.9%
- **US lease management software (if you move into lease administration)** Rank: SECONDARY; Size: Size not found; Growth: 14.1% (weak source)
- **US real estate software (wider category and likely bundling threat)** Rank: SECONDARY; Size: $3.8B (2025); Growth: About 8.4% (calculated)
**Credibility:** Estimated

**Verdict:** Demand for the problem looks real. Willingness to pay for this exact product is unproven. The evidence is thin. Most of it comes from search snippets, and no full Reddit thread was read. I found nothing on Hacker News, X, Trustpilot or Indie Hackers. Several Reddit users call lease abstraction slow and costly. One anonymous commenter quoted $300–500 per lease outsourced. I found no review, thread or quote from a broker or small landlord paying, or refusing to pay, $99 per seat per month. The price anchors in the memo point lower or to a different model. They are $75 per lease one-time (LeaseLens, vendor claim), $20 per feature one-time (Prophia Abstract, per Capterra), about $10–30 per lease at volume (Prophia's own blog), and enterprise contracts. A broker with 5–200 leases may need abstraction in bursts, such as one deal. A flat monthly seat could look expensive in quiet months. The overage price is undefined, and it decides whether you earn more or less than a pay-per-lease rival. Free ChatGPT prompts, free generators, cheap per-lease tools and funded incumbents all compete. A new entrant needs a clear edge. Scanned-PDF handling and accuracy liability are open risks. Note that the source memo cuts off mid-sentence in its verdict, so its final points on the comparison table are missing. Do not treat this as launch-ready until you test real willingness to pay with target brokers and landlords.

### Objections

- Free and cheap substitutes exist. One user says a series of ChatGPT prompts "can easily beat other existing industry solutions". A free abstract generator is also mentioned in another thread.
- Per-lease pricing with no subscription already exists. LeaseLens charges "$75 per lease, paid once. No subscription." This is a self-published vendor claim. It undercuts a monthly seat for people who review leases only now and then.
- The market is crowded with big names. Prophia, Visual Lease, MRI and Yardi all sell lease abstraction.
- Accuracy and liability. Incumbents claim about 99% accuracy with AI plus human review. That is a vendor claim. A wrong rent figure in a broker's table could cause real harm.
- Scanned PDFs are hard. One competing tool said it handles only "embedded text PDFs right now, not scanned". Many real leases are scans.

### Pain points

- Bulk abstraction is painful. One user had to abstract "60+ leases" and called the work "painful". This is one snippet, not a full thread.
- Good abstracts take hours. One poster says a good abstract "takes hours to glean the relevant financial data, critical dates, and operational covenants". A vendor blog (Kolena) says 3–8 hours for a typical 30–50 page lease. Treat that number as vendor-sourced.
- Outsourcing is expensive. One anonymous commenter said it "usually costs about $300-500 per lease". That is one person's figure, not a market rate.
- Reviewers want to check the source. A Prophia reviewer on Capterra likes that "you can drill down on information and review the lease language". This supports a clause-link feature.

### Demand signals

- Some buyers are asking for tools. One shop was "investigating options" for document abstraction. Another user asked for a recommendation. Both are snippets from r/CommercialRealEstate. I did not read the full threads.
- Many builders pitch similar tools in the same subreddit. This shows the problem is interesting to builders. It is not proof that people pay.
- Incumbents are investing. Prophia launched an "instant abstraction" tool. Keyway sells an AI-only lease review product. Money going in suggests a real market. It also means competition.
- Prophia has paying reviewers: Capterra shows 4.5 stars from 39 reviews. Paying users exist in the category, but most are likely larger than brokers and small landlords.

## Proof of Demand

Before buying anything, I'd pull the 10 to 15 fields that drive money first: base rent steps, escalations, renewal options, CAM caps, termination rights. Leases and loan agreements have very different key terms, so a tool that is good at one may be weak at the other. Test each tool on 3 of your own real documents before you compare prices.

### Search interest

**Summary:** No search-trend data was collected. The memo only shows that the topic comes up repeatedly in r/CommercialRealEstate and that vendors and other builders are active. That shows the market has competition. It does not show demand is growing.

**Direction:** unknown

**Threads scanned:** About 20 distinct Reddit threads surfaced from search snippets, mostly in r/CommercialRealEstate. Also about 10 non-Reddit pages. 10 web searches and 4 news searches. No full thread was read, because all 4 page fetches came back empty. Treat this as a lead list, not verified evidence.

#### Forces

- **Rivalry** Note: At least 8 named rivals, from free-to-view LeaseLens to funded Prophia ($10.2M Series A) and enterprise suites from Yardi and MRI. Several compete on price and on source-linked citations, which are your feature too.; Score: 3
- **New Entrants** Note: Y Combinator-backed Propaya, early-stage Bryckel AI and Clik.ai (seed reported, amount unverified) show new tools keep appearing. Prophia launched an instant abstraction tool in May 2025. Barriers to entry look low. This is my judgement.; Score: 3
- **Suppliers** Note: The memo does not cover suppliers. Assumption: you would rely on third-party AI models and document tools, which have several alternatives. Not verified.; Score: 6
- **Buyers** Note: Buyers can compare cheap per-document prices ($25 export, about $20 per document) and Moraine's published $300 per month. Small brokers abstract each lease about once, so they can avoid a subscription.; Score: 3
- **Substitutes** Note: Outsourced abstraction costs $75–$400 per lease per Unframe, so it is not cheap. Bundled tools (Yardi Smart Lease, MRI) cover existing customers. Manual work remains an option for brokers with few leases.; Score: 3
**Headline:** Crowded, price-driven market. Pay-per-lease options and outsourced abstraction cap what you can charge. Force scores are my judgement on thin evidence (10 = favourable to you).

**Verdict:** Competition score: 27/100. The field is crowded and the cheapest options set the price. This is not launch-ready on competition alone. Evidence is thin. No competitor publishes a user count, I found no G2 or Capterra pages, and several comparison articles are written by rival vendors (Moraine, Prophia, GrowthFactor). Threat ratings and channels are my judgement. The memo lists 13 competitors, but the text I received stops partway through #8 (Propaya), so only 8 are covered here.

### Competitors

- **Prophia** Domain: prophia.com; Status: Active; Threat: HIGH; Channel: Demo-led sales, content and press (my inference).; Funding: $10.2M Series A, Dec 2022 (GeekWire).; Pricing: Pricing page shows no numbers: 'Per Tenant – Annual Subscription', 215 fields, unlimited users with no per-seat fee. An older third-party article says $150 per tenant per year plus a $175 setup fee (not confirmed as current). Prophia Abstract tier is about $20 per document per third-party sources.; Est users: Not published; Description: AI plus human-reviewed lease abstraction with links to the source clause, for owners, managers and lenders. Covers retail, office and industrial only. Launched an instant abstraction tool in May 2025. Claims 99% accuracy with human review. Customer count not published; it says 'hundreds of millions of commercial square feet'.; How to beat: Its main plan is quote-only and sold per tenant. Publish a flat price and let a broker get a cross-property comparison in 10 minutes without a sales call.; Biggest threat: true
- **LeaseLens (Zuva)** Domain: leaselens.ai; Status: Active; Threat: HIGH; Channel: SEO and word of mouth (my inference).; Funding: Zuva raised a $20M Series A in 2021, per aiforproptech.com.; Pricing: Free to view, $25 per export, no subscription.; Est users: Not published; Description: Free upload and abstract view, then a paid export to Excel or Word. Extracts 200+ fields. Built on Zuva's engine, which descends from Kira. The source calls it 'a demonstration product'.; How to beat: Moraine's guide calls it 'basic features' and says to ask about amendments and red flags (a rival's view). Win on a saved portfolio, cross-lease comparison and amendment handling.; Strongest edge: true
- **Yardi Smart Lease** Domain: yardi.com; Status: Active; Threat: MEDIUM; Channel: Its existing Yardi customer base.; Funding: Not published. Yardi is private.; Pricing: Not published.; Est users: Not published; Description: AI abstraction built into Yardi Voyager Commercial, for existing Yardi customers.; How to beat: Moraine says it has 'minimal value outside the Yardi ecosystem' (a rival's claim). Sell to brokers and small landlords who run on spreadsheets.
- **MRI Contract Intelligence (formerly Leverton)** Domain: mrisoftware.com; Status: Active; Threat: MEDIUM; Channel: Enterprise sales to large MRI customers.; Funding: Not published.; Pricing: Not published. Moraine says it is quoted at enterprise level.; Est users: Not published; Description: Enterprise lease abstraction and contract search. Named a Leader in the 2026 IDC MarketScape for AI-enabled lease administration. It targets other buyers, but it is an incumbent that keeps adding AI.; How to beat: It is heavy and quote-based. Go after buyers who will never run an enterprise implementation.
- **Moraine** Domain: morainecre.com; Status: Active; Threat: MEDIUM; Channel: Heavy SEO content (my inference). Most comparison pages found are its own.; Funding: Not published.; Pricing: Individual $300 per month. Team from $1,500 per month for five users. Full diligence $3,000 per property. Free 14-day trial.; Est users: Not published; Description: Lease abstraction as part of acquisition underwriting, with page-level citations. Supports office, retail and industrial, not multifamily. Lists brokers as a buyer. Closest to your broker buyer and shares your source-link feature. Not a lease-administration system, per its own limitations.; How to beat: It costs three times your price. Be the cheap comparison tool.
- **Clik.ai** Domain: clik.ai; Status: Active; Threat: MEDIUM; Channel: Not found.; Funding: A seed round is reported (BetaKit headline 'Today in seed funding: Clik.ai, Veühub'). Amount and date not verified.; Pricing: Not found.; Est users: Not published; Description: Extraction of leases, rent rolls and T-12 statements, plus underwriting automation (AutoUW), for analysts.; How to beat: Moraine's guide says it is 'less focused on pure lease management' (a rival's view). Focus on lease terms rather than underwriting.
- **Bryckel AI** Domain: bryckel.ai; Status: Active; Threat: MEDIUM; Channel: Not found.; Funding: Not found.; Pricing: Not found.; Est users: Not published; Description: Lease abstraction and lease review for owners, REITs and advisory teams. Redlines drafts in Word and abstracts legacy portfolios with expert validation. A review site calls it 'early-stage'. A similar new entrant.; How to beat: It aims at larger owners and REITs. Own the small-broker segment with simple pricing.
- **Propaya** Domain: ycombinator.com/companies/propaya; Status: Active; Threat: MEDIUM; Channel: Y Combinator network and LinkedIn launch post.; Pricing: Not found in the memo.; Est users: Not published; Description: Clause-cited commercial lease abstraction from PDFs. Own domain not confirmed. The memo text I received ends here, so details on price, funding and customers are missing. Threat rating is a provisional judgement.; How to beat: Not enough evidence in the memo. Check its pricing and target buyer before choosing a counter.
**Your position:** Your price is $99 × 12 = $1,188 per seat per year (my arithmetic). Against a $25 LeaseLens export, break-even is about 47 leases a year. Against Prophia Abstract at about $20 per document, it is about 59 leases a year. A broker with 5 to 200 leases mostly abstracts each lease once, so pay-per-lease is often cheaper than a monthly seat. That is a structural problem for your pricing model. Your openings are: a flat public price, a saved portfolio with cross-lease comparison, and amendment handling. Moraine costs three times your price ($300 per month) and Prophia sells quote-only per tenant, so a simple, cheap comparison tool for small brokers and landlords is a real gap. Whether buyers will pay for it is unproven.

## Moat

**Rating:** EASILY CLONEABLE

**Headline:** The core product is a PDF-to-table job that a developer and a general AI model can rebuild in days. A moat would have to come from accuracy data, workflow fit and trust. None of those exists in the idea as written.

### Big player

**Name:** VTS

**Their move:** VTS sells to landlords, asset managers and brokerages. On April 1, 2026 it launched Asset Intelligence, AI lease abstraction inside its platform. I could not open the Business Wire page and rely only on its headline and search snippet. Other contenders: MRI Software owns Leverton and was named a Leader in an IDC MarketScape for AI-enabled lease administration. Yardi bundles Smart Lease. Accruent has launched a lease-document AI tool (headline only; I could not retrieve the full article). Likely next move: bundle abstraction into the platform brokers and landlords already pay for, and give it away or price it low, so an outside tool looks like a feature. Shadow threat: Anthropic and OpenAI could improve their tools enough to erase the low end.

**What holds:** Platform tools target institutional teams. I found no evidence they serve a small broker with 5–200 leases well (this is an inference). A platform builds for its own customers first, so a broker who never uses VTS has no reason to buy it. Cross-property comparison for deal decisions is not clearly a focus of any of them (not verified).

**Explanation:** Upload, extraction, summary, comparison table and source links are all well understood. Several products already do them. General chat tools do a rough version for free. Vendor pages also show a per-lease price war at the low end. Nothing in the pitch says what would stop a copy. The founder's background is not stated, so I can't credit any domain edge. Most of the evidence comes from vendor blogs and comparison pages. Those sources have a reason to sell, so treat their claims as soft.

### Clone stories

- **LeaseParse** Note: Already the cheap clone: pay per lease, no contract, 50+ fields, free first lease. It targets your buyer at a lower price. A $99 seat fee beats per-lease pricing only at high volume. By my arithmetic, 5 leases a month cost $35–$125 at the $7–$25 per-lease range. Break-even depends on your unset allowance.; Rating: EASILY CLONEABLE
- **Bryckel** Note: Wraps a general model with CRE playbooks and OCR, then sells it into Claude as a connector. It shows the model vendor is both your supplier and your competitor. The source is the vendor's own page.; Rating: EASILY CLONEABLE
- **Leverton** Note: An AI extraction pioneer that MRI Software bought. The snippet gives no deal terms or date. The usual path for a standalone extraction tool is to be absorbed by a platform. It is not clear it can stay independent.; Rating: PARTIALLY CLONEABLE

### Easy to clone

- Upload, extract, summarise. Free tiers of Claude, ChatGPT, Gemini and NotebookLM can already extract terms from an uploaded lease PDF (PLOT).
- Comparison table. This is a prompt plus a spreadsheet layout. The Bryckel Claude guide shows a clause-comparison prompt that returns a table with citations.
- Links back to the source clause. Prophia already offers AI-generated links from abstract fields to source documents (per LeaseParse, a competitor's page).
- Low price. LeaseParse lists $7–$15 per lease with the first lease free, and lists Prophia's Abstract tier at $20–$25. This is a competitor's page, so the Prophia figure is industry-reported, not confirmed.

### Hard to clone

- Proven accuracy on messy real leases. Prophia claims over 99% accuracy by combining AI with expert human review. That is a vendor claim. Still, an accuracy record built on scans, amendments and odd clauses takes time and a labelled data set. You have neither yet.
- Trust from brokers and landlords. Confidential leases go into your tool. Buyers will want clear data-handling terms. Prophia highlights independent security certifications. A new entrant has to earn this.
- Integrations and ongoing data. Prophia connects to Yardi, MRI and other core systems, with APIs and exports. Once lease data feeds accounting or leasing software, switching gets harder.
- Distribution. I found no evidence on how brokers buy this kind of tool. Treat their buying habits as unknown.

### Time to clone

**Value:** About 1–2 weeks for a working demo; 1–2 months for something a broker could trust (both are my assumptions, not sourced)

**Reason:** The hard part, reading a lease, is now rented from a general model. A guide on using Claude for leases says it can summarise a lease, pull key terms and compare clauses, and tells users to ask for quotes and clause numbers. The same guide admits weak spots: long amendment chains, scanned PDFs and inconsistent output. Those weak spots are where the extra month goes. They are an engineering problem, not a barrier.

### Defensibility moves

- **Sell the comparison, not the abstract** Detail: Build for deal decisions. Examples: compare lease terms across properties a tenant is touring, or check an LOI against a lease. The Bryckel guide admits models vary run to run on this. A repeatable, consistent output is something you can own.
- **Build and publish an accuracy record** Detail: Label a set of real leases, measure accuracy per field, and show it to buyers. Offer optional human review. Prophia competes on that promise. Without it you are a prompt.
- **Fix the pricing before launch** Detail: The allowance and overage price are blank. Set them against the $7–$25 per-lease range. Consider per-lease or per-portfolio plans for low-volume brokers. Test whether brokers pay per seat at all.
- **Hook into the workflow** Detail: Add critical-date alerts, such as renewal-option and termination deadlines. Export to Excel and to the systems brokers use. Once the data feeds their routine, copying your extraction doesn't copy your place in it.
- **Get distribution and credibility early** Detail: The founder's background is unknown. If it lacks CRE or legal experience, add a partner who has it. Sign a few brokerages as design partners before the platforms reach this tier.

## Business Model

**Model:** Hybrid: per-seat monthly subscription with a lease allowance, plus a per-lease overage fee, with a per-lease pass as a test alternative

### Prices

- **Per-lease pass (test option)** Per: per lease, no subscription; Note: Assumption. Sits inside the $7–$25 rival range. For brokers who only need a few leases per deal. Break-even against the seat is about 7 leases a month.; Price: $15
- **Seat** Per: per seat per month, 10 leases included, $9 per extra lease; Note: The $99 is the founder's price. The 10-lease allowance and $9 overage are my assumptions. At full use the effective price is $9.90 a lease. Below 4 leases a month, a $25 export is cheaper.; Price: $99
- **Backlog batch (landlords)** Per: per lease, one-time batch of 50 or more; Note: Assumption. For an owner with a pile of old leases, such as 150 leases for about $1,200. Meant to land a landlord who then moves to a seat.; Price: $8
**Verdict:** The pain is real, but the pricing is not proven. Reddit posters describe 60+ and 150+ lease piles, and outsourcing is quoted at $75–$400 a lease by vendors and $300–500 by one commenter. These are snippets, not paying customers. I found no broker or small landlord who said they would pay $99 per seat per month. The market already sells per lease: $7–$15 (LeaseParse), about $20 (Prophia Abstract) and about $25 (LeaseLens). These come from rival or third-party listings, not audited prices. At $99 a month you only beat a $25 export after about 4 leases a month, or 47 a year (my arithmetic). Brokers need leases in bursts, so a flat seat looks costly to them. Small landlords with 30–200 leases and steady need are the better fit. The overage price is still unset, and it decides whether you beat per-lease rivals.

The unit economics look fine on paper, but every input is my assumption: 6% monthly churn, about $275 CAC in founder time, and a 75% gross margin if the customer does the human check. If you pay someone to check each lease, margin falls to near zero. That is the biggest cost risk. Founder background is not stated, which hurts trust in a legal-adjacent product, and there is no moat beyond source-clause links and cross-lease comparison. My SAM estimate of $14M–$25M supports a small business, not a venture one. I score this in the mid 40s. It is not launch-ready. Your concrete next step is to write down an allowance of 10 leases and an overage of $9 (my starting guess), then offer 10 small landlords or brokers a free abstract of one of their own leases. Ask each whether they would pay $99 a month or $15 a lease.

**Model note:** The founder chose a $99 seat plus overage but did not set the allowance or overage price. I fill them in below as assumptions to test, not facts. The market is mostly pay-per-lease, so a per-lease pass is included to see which buyers prefer it.

- **Problem** Note: Real and specific. Reddit posters describe 60+ and 150+ leases to abstract. Outsourcing is quoted at $75–$400 a lease (vendor) and $300–500 (one commenter). Still only snippets, not paying buyers.; Score: 7
- **Customer Segments** Note: Small landlords with 20–200 leases are the best fit. Brokers are a bursty, deal-by-deal buyer. Segment sizes (31,300 landlord firms, 25,000 brokers) are my assumptions and counts disagree by source.; Score: 5

### Unit economics

**Cac:** About $275 (range $150–$400, founder time)

**Ltv:** About $1,240 (gross-margin basis)

**Ratio:** About 4.5:1 on my assumptions. Drops to about 2.7:1 if brokers churn at 10% a month.

**Payback:** About 3.7 months ($275 ÷ $74 monthly gross margin). Never, if reviewer cost eats the margin.

**Gross margin:** About 75% if the customer does the human check (assumption). Near 0% if you pay a reviewer 15 minutes a lease at $30 an hour.

**Why this price:** $99 is easy for a small owner to approve on a card, and it is about a third of Moraine's $300. The risk is volume. Per-lease tools cost $7–$25, so the seat must include enough leases to feel cheaper. A 10-lease allowance gives $9.90 a lease at full use, inside the cheap-tool range. The $9 overage keeps heavy users below the $20–$25 tools. These two numbers are my guesses, so test them in interviews. Landlords with steady volume should find the seat good value. Brokers with a few deals a year probably will not, so give them the $15 per-lease pass. A price below $99 would not cover costs if you pay for human review, so do not discount before you measure the check time per lease.

### Revenue streams

- **Per-seat subscription ($99 per month)** Note: Recurring revenue from landlords with steady lease volume. Unproven: no buyer has said they would pay it.; Rank: PRIMARY
- **Per-lease overage ($9 after 10 leases, assumption)** Note: Captures heavy months and backlog work. Price is my guess. Must stay below rivals' $20–$25 per lease.; Rank: SECONDARY
- **Per-lease pass and backlog batches ($8–$15 per lease, assumption)** Note: Fits bursty brokers and one-time backlog clean-ups. Lower recurring value. Can feed seat sign-ups.; Rank: SECONDARY

### Pricing position

**Read:** The market trains buyers to pay per lease. Your $99 seat sits between cheap per-lease tools and Moraine's $300. That gap is real, but only buyers with steady volume will find a seat cheaper. Brokers with a few deals a year will not. Outsourced abstraction is quoted at $75–$400 a lease (Unframe, vendor), so a seat looks cheap against people, not against software. Offer a per-lease option next to the seat. Publish the price, because Prophia hides its own. Evidence is thin: only one verified monthly competitor price was found, and no buyer has confirmed they will pay.

**Entry range:** Per lease: $7–$15 (LeaseParse listing), about $20 (Prophia Abstract, third-party) and about $25 (LeaseLens listing), all unverified. Monthly: $300 (Moraine). Prophia platform is by quote per tenant.

**Median entry:** $300 per month, from one verified monthly price (Moraine). A median of one is weak. Other rivals charge per lease or by quote, so they have no monthly number and are left out of the median.

**You vs median:** $99 is about 67% below the $300 monthly benchmark (my arithmetic). It is not like-for-like. Against per-lease tools, $99 only wins above about 4 leases a month at $25, or about 10 at $9.90 effective with the full allowance.

**Dominant model:** Pay per lease or per document. Monthly seats are rare in this niche. Enterprise tools sell by quote.

#### Competitor prices

- **Moraine (CRE underwriting and diligence, 1 user)** Label: $300 per month for one user (pricing page); Monthly: 300; Verified: true
**Recommended monthly:** 99

**Optimistic prices:** If customers confirm that source-clause links and cross-property comparison save real hours: $149 per seat per month with 20 leases included and $7 per extra lease (assumption). That is still about half of Moraine's $300. Do not use this until at least 3 paying users say they would stay at that price.

## Go-to-Market

**Verdict:** This is a real problem with an unproven buyer. Reddit posts show people with 60+ leases calling abstraction painful, and one commenter quoted $300–500 per lease outsourced. Those are single snippets, not paying customers. I found no broker or small landlord who said they would pay $99 per seat per month. Per-lease rivals charge about $7–$25 a lease, and a broker who abstracts each lease once may never need a monthly seat. By my arithmetic, $99 a month ($1,188 a year) only beats a $25 export after about 47 leases a year. Segment sizes rest mostly on my assumptions: SAM is about $14M–$25M, and a base-case 3-year result is about $0.76M ARR. That fits a small business, not a venture-scale one.

The best-fit buyer is the owner-operator or small landlord with 30–200 leases, who has a steady need and can compare many leases. Brokers are a bursty, deal-by-deal buyer and a harder sell at a flat seat price. Accuracy is also a risk: a wrong rent figure in a table can cause real harm, so your source-clause links and a clear human-check step matter. Founder background is not stated, which hurts trust in a legal-adjacent product. Start by selling to a few people by hand, not through ads. Your concrete next step is to set the overage price, then offer 10 small landlords or brokers a free abstract of one of their own leases and ask whether they would pay $99 per seat per month when per-lease tools cost $7–$25.

### Channels

- **Direct LinkedIn outreach with a free first abstract** Rank: PRIMARY; Reach: DIRECT REACH; Est cac: Assumption: $0 cash, about 3–6 hours of founder time per paying customer. A rough $150–$400 in time value. Unverified.; Evidence: Your buyers are named roles at small firms and can be found on LinkedIn. Reddit threads show real people with 60+ leases and a firm evaluating tools. No reply-rate data was found, so response is unproven.
- **Reddit r/CommercialRealEstate (helpful replies, not ads)** Rank: SECONDARY; Reach: PARTIAL REACH; Est cac: Assumption: $0–$100 per customer, mostly time. Low volume. Unverified.; Evidence: Several threads ask for lease abstraction tools or complain about cost ($300–500 per lease, one commenter). Many builders pitch there too, so the community may be wary of promotion. Only snippets were read.
- **CCIM chapters and events** Rank: SECONDARY; Reach: PARTIAL REACH; Est cac: Assumption: $300–$1,000 per customer if you pay for a table or sponsorship; near $0 if you just attend and talk. Unverified.; Evidence: CCIM is a professional body for commercial investment members, with local chapters (ccim.com, ccimsandiego.com). It reaches commercial brokers and investors. I found no data on sponsorship costs or sales results.
- **Search content (e.g. 'lease abstraction cost')** Rank: LATER; Reach: WEAK REACH; Est cac: Assumption: $200–$600 per customer after 6–12 months of content work. Unverified.; Evidence: Most comparison and cost pages in the research are written by rivals such as Moraine, Prophia and LeaseParse. Ranking against them will be slow for a new site. Content may help later after you have real customer data.
- **Partnerships with brokerages, paralegals or freelance abstractors** Rank: LATER; Reach: PARTIAL REACH; Est cac: Assumption: $100–$500 per customer through revenue share. Unverified.; Evidence: Freelancers already abstract leases for $300–500 per lease (one commenter). They could become resellers or users, but this may cut their own income. I found no evidence of partner programs in this niche.

### Segments

- **Small landlords and owner-operators (20–200 leases)** Fit: High fit; Who: Owners or small firms that lease out office, retail or industrial space. The decision maker is often the owner, an asset manager or the office manager. Few have a legal team. They may use spreadsheets.; Budget: Assumption: $1,188 a year per seat is small next to the $75–$400 per lease they would pay outsourced. A portfolio of 50 leases outsourced once could cost $3,750–$20,000 (my arithmetic from Unframe's range). Budget is likely approved by the owner, with no formal process.; How they buy: Likely a quick trial first, then a card purchase. They ask peers and search Google for 'lease abstraction cost' (assumption). They compare prices with rivals and ask for a demo on their own lease. Expect a decision in days or weeks, not months (assumption).; Share of tam: About 65% of TAM seats (46,950 of 71,950). Based on assumptions: 31,300 landlord firms × 1.5 seats. About $54M of the $85.5M TAM at $99 a seat. Counts disagree by source (31,300 vs 13,498).; How they think: 'I have a pile of leases and I don't know my renewal dates. Is a tool cheaper than paying someone, and can I trust it?' They fear a missed deadline or wrong rent figure more than they want a nice table.

  - Local landlord and building-owner associations (not researched; check by city)
  - LinkedIn groups and posts from small CRE owners
  - Commercial Observer coverage of CRE tech
  - Triggers:
  - Buying, refinancing or selling a property, when a lender or buyer asks for lease data.
  - A missed renewal or notice date.
  - Taking over a pile of old leases, or a staff member who did the tracking leaving.
  - Objections:
  - Per-lease tools at $7–$25 look cheaper than a monthly seat.
  - Can I trust the extracted rent figures? Incumbents claim about 99% with human review (vendor claim).
  - Many leases are scans, and some tools only handle embedded-text PDFs.
  - Pain points:
  - Key terms such as rent steps, renewals, CAM and termination sit in different places, so abstraction takes hours (a vendor says 3–8 hours a lease; vendor-sourced).
  - Outsourcing is costly, with $75–$400 a lease quoted by vendors and $300–500 by one commenter.
  - Comparing terms across properties is hard by hand.
- **Independent and small-firm commercial brokers** Fit: Medium fit; Who: Tenant-rep and landlord-rep brokers at small firms or on their own. They read many leases to compare options for clients. Many may be a one-person shop.; Budget: Assumption: they pay from personal or team funds. $99 a month is easy to approve but must pay back in saved hours. For a few deals a year, a $20–$25 per-lease tool costs less.; How they buy: A solo broker usually decides alone and buys with a card. They want to try it on a real deal first. They are likely to pay per use during a deal and drop the tool afterwards (assumption).; Share of tam: About 35% of TAM seats (25,000 of 71,950). The broker count is my assumption; I found no clean figure. About $30M of the $85.5M TAM at $99 a seat.; How they think: 'Will this save me hours on this deal, and will I look bad if a number is wrong in front of my client?' Reputation matters more than price.

  - NAR commercial resources (nar.realtor/commercial)
  - r/CommercialRealEstate
  - LinkedIn
  - Commercial Observer
  - Triggers:
  - A big deal or tenant search with many leases to compare.
  - A client request for a side-by-side comparison.
  - Taking on a new landlord client with a large lease portfolio.
  - Objections:
  - Need is bursty, so a flat monthly seat can look expensive in quiet months.
  - Free ChatGPT prompts and free abstract generators are mentioned as good enough by some users.
  - A wrong figure in front of a client could cost a deal or trust.
  - Pain points:
  - Comparing lease terms across several properties for a client takes manual work.
  - Bulk reviews, such as 60+ leases, were called 'painful' by one poster (single snippet).
  - Paying a paralegal or freelancer per lease eats into commission.
- **Small third-party property managers and CRE asset managers** Fit: Low fit; Who: Small firms that manage leases for owners. They often already use a system such as Yardi or MRI, or a paralegal.; Budget: Unknown. Likely larger than $99 a seat if they handle many owners' leases. Often tied to an existing software contract.; How they buy: Often through an existing system vendor or by committee. Longer cycles. Assumption: they want integration with the lease system they already use.; Share of tam: Not separately sized. Likely overlaps with the landlord segment, so no extra share is claimed.; How they think: 'Does this fit our system and our owners' reporting? Who is liable if it is wrong?'
  - Where:
  - Reddit r/CommercialRealEstate
  - LinkedIn
  - Realcomm events (realcomm.com), a CRE tech publisher and event (not verified for this segment)
  - Triggers:
  - Winning a new owner client with many leases.
  - A system change or data clean-up project.
  - An audit or lender request.
  - Objections:
  - Yardi Smart Lease and MRI already bundle abstraction for existing customers.
  - They may need integrations and security reviews you cannot yet offer.
  - No published price for $99 plans; they may expect quotes and support.
  - Pain points:
  - Many owners' leases arrive in different formats.
  - Lease data must feed their existing systems.
  - Paying staff or outsourced abstractors per lease.
**Who pays:** Two groups pay. First, small landlords and owner-operators who hold 20–200 commercial leases and today use a paralegal, an outsourced abstractor or their own time. Second, commercial brokers who must read and compare leases for deals. By my assumptions, landlords are about 65% of possible seats and brokers about 35%. The seat counts rest on assumptions: 31,300 landlord firms at 1.5 seats each, and 25,000 brokers.

### Master channel

**Why:** The buyer is easy to name, and the product is easy to show on one lease. Cold outreach costs time, not money, which suits an unfunded start. It also tests the main open question: will these buyers pay $99 a seat when per-lease tools cost $7–$25? Rivals own search content (Moraine, Prophia, GrowthFactor), so paid or SEO channels are weak early. Evidence is thin: this is my judgement, and I found no data on LinkedIn reply rates in this niche.

**Name:** Direct LinkedIn outreach with a free abstract of the buyer's own lease

#### Steps

- Build a list of 100 small landlords (20–200 leases) and independent brokers from LinkedIn, CCIM chapter member pages and r/CommercialRealEstate posters. Start with the 3 Reddit threads where people asked for abstraction tools.
- Send a short message offering to abstract one of their leases free, with source-clause links and a one-page summary, within 48 hours. Review each output by hand before you send it.
- After delivery, ask three questions: What would you pay? Per lease or per month? What would stop you buying? Offer a paid trial at $99 only after you set the overage price. Track replies, free abstracts done and paid conversions.
**What people pay:** Today people pay per lease, not per month. Outsourced abstraction costs $75–$400 a lease (Unframe, vendor) and one Reddit commenter said $300–500 (single, unverified). Cheap AI tools list $7–$15 a lease (LeaseParse, a rival's comparison), LeaseLens about $25 per export, and Prophia Abstract about $20 per document (third-party). A LeaseLens vendor page also claims $75 per lease. Moraine charges $300 a month for one user. Your $99 a seat ($1,188 a year, my math) sits between the cheap per-lease tools and Moraine. It is untested with buyers.

## Playbook

### Anti bias

- Do not pitch for the first 20 minutes. Do not mention your product, your price or the words 'AI tool' until the end, and only if they ask.
- Ask only about the last time something happened. Never ask 'would you' or 'do you think you would'. Stories from the past are evidence. Opinions about the future are not.
- Do not interview friends, family or people who owe you a favour. Kind people lie to be nice. Look for strangers.
- Treat compliments as zero evidence. Count only actions: money spent, time spent, a file shared, an intro made, a follow-up call booked.
- Write down what they said, in their words, straight after each call. Record any 'no' and any red signal. Do not stop at 10 calls just because the first five were warm. Count your red signals as carefully as your green ones.

### Messaging

- **Small commercial brokers** Cold email: Hi [Name],

I'm building a tool that reads commercial lease PDFs and puts the key terms side by side, with a link back to the source clause. It is early. A human check is still needed.

Before I build more, I want to learn how brokers handle this today. I'm not selling anything.

Could I have 20 minutes to ask about the last time you compared leases across properties? If it helps, I can share what I learn from other brokers.

If you're not the right person, a name would help.

Thanks,

Could I ask you a few questions about the last time you did it? 20 minutes at most.; Landing hero: Compare lease terms across properties without reading every page; Cold email subject: Question about how you compare leases
  - Ad headlines:
  - Compare Leases Side by Side
  - Every Term Links to Its Clause
  - Lease Terms, Checked Not Guessed
  - Copy to avoid:
  - '99% accurate' or any accuracy figure. Rivals claim this with human review. You have no tested number, and a wrong rent figure in a broker's table can do harm.
  - 'Replace your paralegal'. Your own plan needs a human check, and brokers will not trust a claim that skips it.
  - 'Cheaper than outsourcing' with no price comparison. Per-lease tools at $7 to $15 a lease exist (competitor page), so a flat $99 per seat may cost more for light users.
- **Small landlords and owners (5 to 200 leases)** Cold email: Hi [Name],

I'm building a tool that reads commercial lease PDFs and pulls out rent schedules, escalations, renewal options and CAM charges. Each term links to the clause it came from. A human check is still needed.

I'm at the learning stage and I'm not selling. I'd like to hear how owners with a few dozen leases keep track of key dates and charges today.

Could I have 20 minutes this week or next? I'll keep it to the last time you needed to find or check a lease term.

Thanks,

  - 'Enterprise-grade' or 'like Yardi'. Small landlords will compare you with big suites and cheap per-lease tools, and you cannot win on that claim.

### Channel tactics

- **Direct outreach to brokers and small landlords (LinkedIn and email)** Rank: 1 - Primary. Fastest way to reach the exact buyer and get real interviews. Ranking is my judgement.
  - First steps:
  - Build a list of 60 names: small and regional commercial brokers and landlord firms from LinkedIn search. Assumption: roughly one in six will reply, so 60 names may yield about 10 calls. Adjust after the first batch.
  - Send the interview-request message (not a sales pitch) to 15 people a day. Track sent, replied, booked and held in a simple sheet.
  - After each call, ask for one redacted lease or comparison sheet and one introduction. Use those to run the same test on a real document.
- **Reddit: r/CommercialRealEstate** Rank: 2 - Secondary. Several threads show people asking for lease-abstraction help, but many posters are other builders. Ranking is my judgement.
  - First steps:
  - Read the lease-abstraction threads already found (for example, the 60+ leases request and the 'Overloaded with Leases' post). Note the exact words people use for their pain.
  - Reply with useful help first, such as how you would structure a comparison sheet. Do not post links or pitch. Follow the subreddit rules.
  - Send a short private message to people who describe a recent, specific problem and ask for a 20-minute call. Stop if anyone objects.
- **CCIM chapters and local commercial real estate groups** Rank: 3 - Later. Slower but trusted. Good for broker introductions once you have something to show. Ranking is my judgement.
  - First steps:
  - Find your nearest CCIM chapter through ccim.com and check its next event or member meeting. Confirm guest rules before you go.
  - Attend one event and ask members only the past-behaviour questions. Do not demo or pitch.
  - Ask the chapter organiser if you can share a short, free lease-comparison template with members, and collect emails from people who want the finished tool.

### Interview guide

- **Small commercial brokers (tenant-rep or landlord-rep) who compare lease terms across properties** Target interviews: 10
  - Where:
  - r/CommercialRealEstate on Reddit (several lease-abstraction threads exist; reply to people who describe the pain, do not pitch)
  - LinkedIn search for tenant-rep and landlord-rep brokers at small and regional firms
  - Local CCIM chapter events and member lists (ccim.com)
  - NAR commercial resources and local commercial associations
  - Questions:
  - Tell me about the last time you had to compare lease terms across two or more properties. What did you do, step by step?
  - How long did that take, and who did the work? Walk me through who touched it.
  - What did you use to hold the results: a spreadsheet, a Word memo, something else? Can you show me one with the client details removed?
  - Tell me about a time a term was missed or misread in a lease. What happened next?
  - The last time you paid for help with leases (a paralegal, an outsourced abstractor, a software tool, an AI chat tool), what did you buy, what did it cost, and who decided?
  - What have you tried to speed this up in the past year? What did you stop using, and why?
  - Red signals:
  - They say it is annoying but cannot name the last time it happened.
  - They say ChatGPT or a free tool is good enough and they have never paid for anything else.
  - They only abstract a lease once in a deal and see no reason to keep a tool between deals.
  - Green signals:
  - They describe a specific recent deal, with hours spent and names of who did the work.
  - They already pay money or staff time for this (paralegal, outsourcer, a tool) and can say what it cost.
  - They offer to share a real redacted lease or comparison sheet, or introduce a colleague.
- **Small landlords and owners who manage 5 to 200 leases** Target interviews: 10
  - Where:
  - LinkedIn search for owners and asset managers at small commercial landlord firms
  - Local real estate investor associations and commercial property owner meetups
  - r/CommercialRealEstate on Reddit (posts from owners overloaded with leases)
  - Small property management firms that serve commercial owners (ask them to introduce one client)
  - Questions:
  - Tell me about the last time you needed to find a specific term in one of your leases, such as a renewal date or an escalation. What did you do?
  - How do your lease terms get tracked today? Who updates that, and when was it last updated?
  - Tell me about a time a critical date or charge (renewal option, CAM reconciliation, termination notice) was missed or caught late. What did it cost?
  - The last time you paid someone to read or abstract leases, who was it, what did it cost, and how long did it take to get back?
  - What happens when a new lease or an amendment comes in? Walk me through it.
  - What software do you use today for your leases or property records, and what made you pick it?
  - Red signals:
  - They already run a lease system (such as Yardi or MRI) and are happy with it.
  - They have a small, stable set of leases and rarely look at them.
  - They say accuracy is too risky to trust to software and would re-read every lease anyway.
  - Green signals:
  - They can name a missed date or charge and put a dollar or hour figure on it.
  - They have paid a paralegal or outsourcer in the last year and remember the invoice.
  - Their lease terms live in scattered files, and they say it is a known problem they have tried to fix.

## Validation

### Tests

- **Paid-intent interviews** Cost: $0 to $150 (time, small gift cards optional); Days: 14; Pass: At least 4 of 12 pay or sign. At least 6 of 12 report 47 or more leases a year or steady monthly volume.; Method: Interview 12 brokers or small landlords with 5 to 200 leases. Show a mock summary and comparison table built from 3 real leases. Ask for a $99 first month, a $50 refundable deposit, or a signed letter of intent. Ask about yearly lease volume and what they pay now.
- **Accuracy bake-off on real leases** Cost: $300 to $600 (grader time and model fees, my estimate); Days: 10; Pass: At least 95% of key fields correct overall and at least 90% on scans. AI cost per lease is well below your planned price per lease.; Method: Collect 20 real leases (5 or more scanned, 5 or more with amendments). Run a prototype built on an existing AI model and OCR. Have a paralegal or experienced broker grade each key field against the source. Log the AI cost per lease.
- **Side-by-side rival test** Cost: $25 to $100 per rival export (published prices), about $150 total; Days: 10; Pass: At least 6 of 10 pick yours and name the comparison table or clause links.; Method: Give 10 users the same 5 leases. Let them compare your mock output with one rival tool (LeaseLens or Prophia Abstract) and with their own ChatGPT prompt. Ask which they would keep and why.
- **Pricing page and outreach smoke test** Cost: About $200 plus a free site builder; Days: 7; Pass: At least 20 sign-ups and 5 booked calls, or cost per call under $40.; Method: Build a one-page site with the $99 price and a draft overage price. Run $200 of targeted LinkedIn outreach or ads plus posts in CRE groups. Track sign-ups, calls booked, and whether visitors click a pay button.
- **Pricing model comparison** Cost: $0 (added to the interviews); Days: 5; Pass: At least half of buyers who say yes prefer the seat plan, or a clear alternative model emerges that you can switch to.; Method: In interviews, show three options: $99 per seat with an allowance, pay-per-lease at about $15 to $25, and a per-portfolio plan. Ask which they would buy and why.

### Today

**Summary:** People solve this in four ways today. (1) They read leases by hand. A vendor blog (Kolena) says 3 to 8 hours for a 30 to 50 page lease. That is a vendor number. (2) They outsource to paralegals or freelancers. Unframe says $75 to $400 a lease. One anonymous Reddit commenter said $300 to $500. (3) They use cheap per-lease AI tools. A competitor-run page lists $7 to $15 a lease, and LeaseLens charges $25 an export. (4) They use free ChatGPT prompts. Some Reddit users say this works well enough. Bigger firms buy Prophia, MRI or Yardi tools. The pain looks real, but the evidence is thin. Most of it is search snippets and vendor pages. No full Reddit thread was read. I found no broker or small landlord who said they would pay, or refuse to pay, $99 a seat per month. Research text was also cut off in places, so some competitors and trends are not covered.

**Go rule:** GO if all of these hold: at least 4 of 12 buyers pay or sign a letter of intent at about $99 a seat; at least 6 of 12 have enough lease volume; accuracy is at least 95% on key fields. STOP or change the model if fewer than 2 of 12 will pay, or if most users abstract each lease only once. In that case, test pay-per-lease or a portfolio plan instead. If only the accuracy test fails, fix the extraction and retest once before deciding. These thresholds are my judgement, not benchmarks.

### Test first

**Bet:** Small brokers and landlords will pay $99 per seat per month for lease abstraction, when pay-per-lease tools cost about $7 to $25 a lease and free ChatGPT prompts exist. Nobody has shown that anyone in this segment pays or refuses at this price. The overage price is also not set. Break-even against a $25 export is about 47 leases a year per seat (my arithmetic, $1,188 ÷ $25). Many brokers abstract each lease only once, so a flat monthly seat may lose.

**Risk:** HIGH RISK

**How to test:** Before writing code, set a draft overage price and an allowance. Then interview 10 to 15 brokers or small landlords with 5 to 200 leases. Show a mock output (a summary and a comparison table built from 3 real leases, with source-clause links). Ask them to pay now: a $99 first month or a $50 refundable deposit for a pilot. Also ask how many leases they abstract in a year, so you can check if a seat beats pay-per-lease for them. Count how many pay or sign a written letter of intent.

### Assumptions

- **Target buyers will pay $99 per seat per month, rather than use per-lease tools at about $7 to $25 a lease or free ChatGPT prompts.** Risk: HIGH; Test: Interview 10 to 15 target brokers and small landlords. Show a mock output. Ask for a $99 first-month payment or a signed letter of intent. Record the yes count.
- **Target users abstract enough leases each year (about 47 or more per seat) for a monthly seat to beat pay-per-lease. Many brokers may abstract each lease only once.** Risk: HIGH; Test: In each interview, ask how many leases they abstracted in the last 12 months and how often. Count the share with 47 or more a year, or with steady monthly volume.
- **The AI can extract rent schedules, escalations, renewals, CAM and termination clauses accurately enough, including from scanned PDFs and amendments, that users trust the output.** Risk: HIGH; Test: Collect 20 real leases (include at least 5 scanned and 5 with amendments). Run the extraction. Have a paralegal or experienced broker grade each key field against the source. Record accuracy per field.
- **The cross-property comparison table and the source-clause links are valuable enough to win against cheaper tools that already offer clause citations (Prophia, Moraine, LeaseLens).** Risk: MEDIUM; Test: Give 8 to 10 users the same 5 leases. Let them use your mock and one rival. Ask which they would keep and why. Count how many pick yours because of the comparison table.
- **A wrong extracted term will not cause liability or lose trust. Users accept 'human check still needed'.** Risk: MEDIUM; Test: Ask 10 users what error rate they would tolerate and whether they would send a table to a client without checking. Have a lawyer review a draft disclaimer and terms.
- **You can reach small brokers and landlords cheaply, for example through Reddit, LinkedIn, CCIM or local groups, without a sales team.** Risk: MEDIUM; Test: Run a $200 LinkedIn or targeted outreach test pointing to a landing page with the $99 price. Count sign-ups and calls booked, and work out cost per lead.
- **The founder can build and sell this. Founder background is not stated, so domain expertise in commercial real estate or law is unknown.** Risk: MEDIUM; Test: Write down who on the team can grade lease extraction and who has CRE contacts. If neither, recruit a broker or paralegal advisor before building.
- **A usable overage price exists that earns more than pay-per-lease rivals, and is still seen as fair by buyers.** Risk: LOW; Test: Draft 2 or 3 allowance and overage options. Show them in interviews. Ask which one feels fair. Check the margin using your AI cost per lease (measure it in the accuracy test).

### Validate before building

- **Will target brokers and small landlords pay $99 per seat per month for this?** Proof: At least 4 of 12 interviewed (about 33%) pay a $99 first month or a $50 refundable deposit, or sign a letter of intent. (My threshold, not a benchmark.)
- **Do they abstract enough leases for a seat to beat pay-per-lease?** Proof: At least 6 of 12 report 47 or more leases a year per seat, or steady monthly abstraction volume. (47 is my break-even against a $25 export.)
- **Is the AI accurate enough on real leases, including scans and amendments?** Proof: On 20 real leases, at least 95% of key fields (rent, escalations, renewal, CAM, termination) match the source. Scanned files score at least 90%. (My thresholds; vendors claim about 99% with human review.)
- **Does the comparison table with source links beat rivals in a side-by-side test?** Proof: At least 6 of 10 testers pick your output over a rival or over their ChatGPT result, and name the table or links as the reason.
- **Can you reach these buyers at a workable cost?** Proof: A $200 outreach test gives at least 20 landing-page sign-ups and 5 booked calls, or a cost per booked call under $40. (My thresholds.)

## Financial

**Verdict:** This is a thin, crowded niche, and the plan below is an estimate. Every cost and customer number is my assumption unless it names a source. I assume a solo founder who pays themselves $3,000 a month. Monthly burn comes to about $6,550. At $99 per seat, that needs 67 paying seats to break even. In my middle case you reach 40 seats by month 12 and break even around month 19. That is after the first year, so you need roughly $60,000 to $75,000 of cash to get through year 1. The optimistic case breaks even around month 10. The cautious case does not break even inside two years. I rate the cautious case as the most likely, because I found no broker or small landlord who said they would pay $99 per seat per month.

The main risk is the price model. Rivals list $7 to $25 per lease (LeaseParse and LeaseLens pages, both vendor sources). A broker who abstracts each lease once may skip a monthly seat. The overage price is also not set. It decides whether you earn more or less than a pay-per-lease rival. The market is small: my US estimate is $14M to $25M a year, and it rests on assumptions. Funded rivals such as Prophia ($10.2M Series A) and bundled tools from Yardi and MRI add pressure. Scanned PDFs and the liability of a wrong rent figure are open risks. It also matters that the founder's background in real estate, law or engineering is not stated. Do not treat this as launch-ready. Your concrete next step is to set the overage price, then interview 10 small brokers or landlords and ask whether they would pay $99 per seat per month when per-lease tools cost $7 to $25.

### Scenarios

- **CAUTIOUS** Driver: Brokers buy one-off and prefer pay-per-lease tools at $7–$25, so seats grow slowly through cold outreach and a few referrals.; M6 mrr: 396; M12 mrr: 1188; Likelihood: About 50% (my judgement; evidence on willingness to pay is thin); M6 customers: 4; M12 customers: 12
- **MIDDLE** Driver: The saved portfolio and cross-property comparison table win small landlords who have a steady flow of leases, and word of mouth adds a few seats a month.; M6 mrr: 1485; M12 mrr: 3960; Likelihood: About 35% (my judgement); M6 customers: 15; M12 customers: 40
- **OPTIMISTIC** Driver: A clear accuracy edge on scanned leases and amendments, plus a broker association or team deal, brings seats in batches.; M6 mrr: 3465; M12 mrr: 8910; Likelihood: About 15% (my judgement); M6 customers: 35; M12 customers: 90

### Raise plan

**Note:** The US market I estimate is $14M–$25M a year, and my base case is about $0.76M ARR in 3 years. That is a small business, not a venture-scale one. Year 1 needs roughly $57K net cash in the middle case and $73K in the cautious case (my arithmetic from the burn and curves above, before any overage revenue). Fund it from savings, a job or consulting income, or cut founder pay to zero. Revenue figures exclude overage because no price is set. Venture investors would likely pass unless you show a much larger path, such as moving into lease administration.

#### Proofs

- 10 interviews with brokers or small landlords, with at least 3 saying they would pay $99 per seat per month when per-lease tools cost $7–$25.
- A blind accuracy test on 20 real leases, including scanned ones, against a human abstract. Publish field-by-field accuracy and show the source-clause links work.
- 10 paying pilot accounts at a fixed seat price and a set overage price, not free trials.
- Usage data: how many leases each account uploads per month. This shows whether a subscription fits or buyers only need one-off bursts.
- 3 months of seat retention from the pilots (target of 80% or more is my assumption), plus at least 2 accounts that use the comparison table repeatedly.
**Next round:** Bootstrap first. Consider a small angel or pre-seed round of about $150K–$300K (my assumption) only after the proofs below.

### Fundability

**Note:** Low for venture money. The problem looks real from Reddit snippets, but I found no proof that anyone pays $99 per seat per month. The market is small, the field is crowded with funded rivals, cheap per-lease tools cap the price, and the founder's background is unknown. It fits a bootstrapped path better. A score near 30 reflects thin evidence, not a final verdict.

**Score:** 30

**Monthly burn:** $6,550/mo

**Burn benchmark:** I found no public benchmark for solo-founder burn, so $6,550 a month is my own assumption. Its reference point is the price you would replace: outsourced abstraction costs $75–$400 per lease (Unframe, a vendor page), so one $1,188 yearly seat equals about 3 to 16 outsourced leases. Without founder pay, burn is $3,550 and break-even falls to about 36 seats.

### Burn breakdown

- **Founder pay (assumption)** Pct: 45.8; Amount: $3,000/mo
- **Part-time CRE or legal reviewer for accuracy checks (assumption)** Pct: 22.9; Amount: $1,500/mo
- **Outreach and marketing: LinkedIn, trade events, small ads (assumption)** Pct: 12.2; Amount: $800/mo
- **AI model and document-reading costs (assumption)** Pct: 9.2; Amount: $600/mo

- **Clik.ai** Note: Extracts leases, rent rolls and T-12 statements for analysts. Source is a BetaKit headline, so the size and date are unknown.; Amount: Seed round reported, amount not verified
**Break even month:** 19

**Customers to break even:** 67

## Action Plan

### Timeline

- **Week 1** Milestone: A written price, a prospect list, and 10 calls booked. No product code yet.
  - Tasks:
  - **Set the allowance and overage price. Write the break-even math against $7–$25 per lease rivals.** Success: One page with allowance, overage price and break-even lease counts. Overage is no longer 'to be decided'.
  - **Build a list of 40 target buyers: small commercial brokers and landlords with roughly 5–200 leases. Use LinkedIn, local CCIM chapters and r/CommercialRealEstate posters. The 40 is my assumption, to get 10 calls.** Success: 40 named people with a way to contact each.
  - **Send outreach and book interviews. Say you want to learn how they handle leases, not to sell.** Success: 10 calls booked for the next 2–3 weeks.
  - **Collect 5 sample leases, redacted, from friends, interviewees or public sources. Include at least 1 scanned PDF.** Success: 5 leases in a shared folder, and you have read one end to end to learn the key clauses.
- **Month 1** Milestone: Demand and accuracy are both measured. You have at least 3 paid pilots, or a clear reason to change the model.
  - Tasks:
  - **Finish all 10 interviews. Log what they pay today, how many leases a year, and how often the work comes in bursts.** Success: 10 logged interviews. At least 3 would pay $99 a month or pay a deposit (my assumed bar).
  - **Run the 20-lease accuracy test with an off-the-shelf AI model and a hand check of every field.** Success: A per-field accuracy table for text vs scanned PDFs, and minutes of human checking per lease.
  - **Mock up the summary page and the side-by-side comparison table. Fill it by hand for one pilot's leases. Show each term with its source clause.** Success: Two pilot users say the table is easier than their current method, in their own words.
  - **Pre-sell 3 pilots at a small paid price. Ask a lawyer to review a short terms page that says a human check is still needed.** Success: 3 paid or signed pilots. Terms page reviewed.
- **Month 3** Milestone: A thin working product with source links, used by paying customers. A go or no-go decision based on real usage and revenue.
  - Tasks:
  - **Build a minimum product: upload PDFs, extract the key terms, link each term to its source clause, and show the comparison table. Add OCR only if the scanned-PDF test says you must.** Success: A pilot user can go from upload to a comparison table without your help, in under 10 minutes (my target, matching how rivals pitch speed).
  - **Convert pilots into subscriptions on the price you tested. Add the overage rule in billing.** Success: At least 5 paying seats, about $495 a month (5 × $99, my target). Compare it with the 214-seat low case in the market estimate.
  - **Track every correction users make to extracted fields, and the hours saved per lease.** Success: A written accuracy rate on real leases, and a hours-saved number from at least 3 users.
  - **Test one thing that rivals lack: saved portfolio comparison across properties, or amendment handling. Ask users which they would miss.** Success: At least 3 of the paying users name one of them as a reason to stay. If none do, the price is the only edge, and that is weak.

### Key hires

- **Part-time commercial lease reviewer (contract paralegal or retired broker)** When: Month 1, before the accuracy test and pilots. Needed sooner if you have no commercial real estate background. Founder background is not stated.; Priority: CRITICAL; Viable until: About $2,000 MRR (about 20 seats at $99). This is my assumption. The research found no data on review time per lease. Past that, review time per lease needs a firm cost figure or hiring a reviewer.; Solo alternative: Do the human check yourself on the first 20 leases. Trade free access for a friendly broker to review the hard clauses.
  - Tools:
  - Google Sheets
  - Airtable
  - Adobe Acrobat
  - Loom
- **Part-time engineer for AI extraction, OCR and source-clause linking (contract)** When: Month 2–3, once pilots confirm people will pay. Skip if the founder codes.; Priority: IMPORTANT; Viable until: About $5,000 MRR (about 50 seats). This is my assumption. After that, reliability and scanned-PDF handling usually need steady engineering time.; Solo alternative: Use a hosted AI model API and a no-code form and database tool for a concierge version. Process leases by hand behind the scenes for the first pilots.
  - Tools:
  - LLM API
  - OCR service
  - PDF viewer library
  - Stripe
- **Startup or contracts lawyer (one-off)** When: Before the first paid pilot. Wrong rent figures in a broker's table could cause real harm, per the research.; Priority: IMPORTANT; Viable until: One-off fee. Revisit at about $5,000 MRR (my assumption) or when you sign a customer who asks for contract changes.; Solo alternative: Use a vetted terms template and show a clear 'verify against the lease' notice on every output. This lowers risk but does not remove it.
  - Tools:
  - Terms of service template
  - Document e-signing tool
- **Part-time sales and customer success rep** When: Only after repeatable demand shows. Not before Month 6 (my assumption).; Priority: LATER; Viable until: About $10,000 MRR (about 100 seats, my assumption). The 3-year base case in the market work is about $63,000 MRR (643 seats × $99), also an assumption. Do not plan a hire on that number.; Solo alternative: Founder-led sales. Reach buyers through CCIM chapters, r/CommercialRealEstate and direct outreach. Rivals like Prophia use demos, so a flat public price with a 10-minute self-serve test is your edge.
  - Tools:
  - CRM
  - LinkedIn
  - Calendly
  - Zoom

### Next moves

- **Set the allowance and overage price, and write down the break-even against pay-per-lease tools. Rivals charge $7–$15 a lease (LeaseParse, Lextract), $20 (LeaseWizard), $25 per export (LeaseLens). At $99 a seat ($1,188 a year), you break even against a $25 export at about 47 leases a year. Test one pay-per-lease option next to the seat price.** Done when: One page states the monthly allowance, the overage price per lease, and the break-even lease count against $7, $20 and $25 per lease. Both price options are ready to show buyers.
- **Interview 10 small landlords or brokers who handle 5–200 leases. Ask what they do today, what they paid last time, and whether they would pay $99 per seat per month or prefer to pay per lease. Do not pitch. Take notes on exact words.** Done when: 10 calls are done and logged. At least 3 of 10 say they would pay $99 a month or pay a deposit. The 3-of-10 bar is my assumption, not a benchmark. If fewer say yes, change the pricing model before you build.
- **Run a manual accuracy test on 20 real leases, including some scanned PDFs. Use an off-the-shelf AI model, then check every field by hand against the lease: rent schedule, escalations, renewal options, CAM, termination. Scanned PDFs and wrong rent figures are the open risks in the research.** Done when: You have a field-by-field accuracy table, split by text PDF and scanned PDF, plus the minutes of human checking per lease. You know which fields you can trust and which need a person.
- **Pre-sell to 3 pilot users. Offer a hand-checked comparison table for their real leases at a discounted price. Charge something, even a small amount. Free pilots do not prove willingness to pay.** Done when: 3 interviewees have paid, or signed a written commitment with a price. Each has given you 5 or more leases to process.
**Next moves milestone:** In about 30 days you will know whether target buyers will pay $99 per seat when $7–$25 per-lease tools exist, and whether your accuracy is good enough to sell. That is the proof you need before you build a full product.

**Score:** 38

### Watch

- **Funded rivals can outspend you on sales and product. Prophia raised $10.2M; others have raised seed or Series A money (some amounts unverified). A bootstrapped tool at small revenue has limited room for mistakes.** Category: Funding; What to do: Keep costs low and aim for early paying customers. Model AI processing cost per lease against your price and your unset overage price.
- **This is an idea with no stated prototype, users or tests. The comparison table is your main differentiator, but the research cut off before covering it in depth. Whether it works across messy leases is unknown.** Category: Stage; What to do: Build a narrow prototype on 3 to 5 key terms (rent schedule, escalations, renewal, CAM, termination). Show it to brokers on their own leases.
- **One visible error in front of a client can spread fast in a small broker community. Trust is hard to rebuild.** Category: Reputation; What to do: Show source links by default. Mark low-confidence fields. Offer a way to report errors and fix them fast.
- **No direct law on lease abstraction found. State privacy and AI rules are changing. Leases hold names, addresses and financial terms. This is my judgement, not a verified legal review.** Category: Legislation; What to do: Write a privacy policy and data-retention rule. Check state rules where your first customers sit. Revisit this before selling widely.
**Headline:** Real pain, but a crowded market with cheap per-lease rivals and a $99 seat price that nobody has tested. Not launch-ready.

### Fix first

- **Cheap pay-per-lease tools already exist. Listed prices are $7 to $15 (LeaseParse), $20 (Prophia Abstract) and $25 per export (LeaseLens). LeaseLens also has a vendor page claiming $75 per lease. These are vendor claims. At $1,188 a year, your break-even against a $25 export is about 47 leases a year (my arithmetic). A broker who abstracts each lease once may never reach that. Funded rivals (Prophia, $10.2M Series A) and bundled tools (Yardi, MRI) add pressure. Free ChatGPT prompts are also a stated substitute.** Category: Competition; What to do: Do not launch on 'AI reads leases'. Pick one edge rivals do not clearly own, such as a saved portfolio with cross-lease comparison for small brokers. Test it with real users before building more. Check Propaya and Bryckel pricing first, since the research left them thin.; Most severe: true
- **Willingness to pay $99 per seat per month is unproven. I found no broker or small landlord who said they would pay it. Demand evidence is mostly search snippets from one subreddit. Brokers need leases in bursts (one deal), so a monthly seat looks costly in quiet months. Reaching 5-to-200-lease buyers one by one is also slow and costly. The 3-year base case is only about $0.76M ARR (assumption: 3% of SAM seats).** Category: Sales & Marketing; What to do: Interview 10 brokers or small landlords before building more. Ask: would you pay $99 a month when per-lease tools cost $7 to $25? Try a per-lease or per-deal pass as an alternative. Set the overage price now. It decides whether you beat pay-per-lease rivals.
- **Accuracy is the product. A wrong rent figure or missed termination clause in a broker's table could cost a client real money. Rivals claim about 99% accuracy with human review (vendor claim). Your plan says a human check is still needed, but does not say who does it. One rival tool handles only embedded-text PDFs, not scans, and many real leases are scans. Amendments, side letters and odd formats are also hard.** Category: Technology; What to do: Build a test set of 30 to 50 real leases, including scans and amendments. Measure field-level accuracy per term before selling. Make every number link to its clause and show a confidence flag. Publish what the tool handles and what it does not.
- **Nothing is stated about the founder. No sign of commercial real estate or legal knowledge, or of technical skills. This market is trust-based and sold through industry relationships. Without domain credibility, buyers may not trust a tool that reads their leases.** Category: Management; What to do: State your background plainly. If you lack CRE experience, bring on an adviser or co-founder who has worked as a broker, asset manager or lease paralegal. Use them to open the first 10 conversations.
- **If a user relies on a wrong extraction and loses money, they may blame you. Leases are legal documents. Summaries could also be seen as legal advice in some settings. I did not find case law on this. This is my judgement. Also, you handle confidential tenant and landlord contracts, which raises data-breach and confidentiality risk.** Category: Litigation; What to do: Write clear terms: the output is a summary, not legal advice, and users must verify against the source. Cap liability in the contract. Ask a lawyer to review the terms. Consider professional liability or tech E&O insurance. Do not train on customer leases without written consent.
- **The sized niche is small. My US SAM is $14M to $25M (assumptions). That supports a small business, not a venture-scale one. Past consolidation (MRI bought Leverton) shows buyers exist, but they bought category leaders, not small tools. Large platforms may bundle this feature.** Category: Exit potential; What to do: Decide now if this is a bootstrapped lifestyle business or a venture bet. Plan for profitability on a small team. Do not raise money on a venture story unless you find a larger adjacent market.

### Strengths

- **Stage** Note: The pain is real and specific. Reddit users describe 60+ leases to abstract and outsourcing quotes of $300 to $500 per lease (anonymous, unverified). Vendor sources put outsourced work at $75 to $400 per lease. A cheaper path has room to save money.; What to do: Use these figures as a starting hypothesis only. Confirm with your own interviews.
- **Competition** Note: There is a gap at the low end. Prophia sells by quote per tenant, Moraine is $300 per month, and enterprise tools need implementation. A simple, public-priced tool for small brokers and landlords with cross-property comparison is open. It is not proven that buyers will pay.; What to do: Publish a flat, simple price and a 10-minute path to a comparison table. Compare yourself to Moraine and LeaseLens on your site.
- **Technology** Note: Source-clause links match what reviewers praise in Prophia (drill-down on lease language). Building this feature in from day one fits both the trust need and your own plan for human checks.; What to do: Make the source link the main interface, not an add-on. Show the clause beside every extracted term.

### Pre mortem

- **Sales & Marketing** Story: You launch at $99 per seat per month. Brokers try it on one deal, get what they need in a week, then cancel. Others compare it with a $25 export or a $20 per-document price and decide the subscription is too much. Trial sign-ups are fine. Paid conversion is near zero. The overage price was never set, so the pricing page looks unfinished.; Quarter: Q1; Severity: SERIOUS; Early warning: Fewer than 2 in 10 of the first 20 trial users say they would pay $99 a month. Or most users upload fewer than 10 leases in the first month.
- **Technology** Story: A broker uploads a scanned lease with an amendment. The tool reads the base rent from the original and misses the amended escalation. The comparison table shows a wrong number. The broker catches it only after sending the table to a client. The broker leaves and tells peers. Your human check was never defined, so no one caught it. Trust drops in a small, connected market.; Quarter: Q2; Severity: FATAL; Early warning: Field-level accuracy under 95% on scanned leases or amendments in your test set. Users reporting even one wrong rent or date figure.
- **Competition** Story: A funded rival or a bundled platform ships a cheap or free cross-lease comparison. Prophia already has an instant abstraction tool. Moraine and Bryckel target similar buyers. Free ChatGPT prompts handle simple leases. Your edge shrinks and your customer acquisition cost stays high for a $1,188-a-year seat. With no founder background in CRE, you cannot get introductions to offset it.; Quarter: Q3; Severity: SERIOUS; Early warning: Rivals announce a comparison or portfolio feature, or lower their prices. Lost prospects start saying they will just use ChatGPT or a per-lease tool.

### Regulatory

**Note:** No specific licence is needed to sell a lease-reading tool, as far as I found. I did not verify this with a lawyer. The main exposure is liability and privacy. Wrong outputs could cause client losses. Summaries may drift toward legal advice if you do not state limits. You also hold confidential contracts with personal and financial details, so state privacy and data-security rules apply. AI rules are still changing across US states. Use clear terms, a liability cap, a privacy policy and security basics, and have a lawyer check them.

**Exposure:** MEDIUM

## Synthesis

### Swot

#### Threats

- From: market; Text: Cheap per-lease tools are already live: $7 to $15 (LeaseParse), $12 to $15 (Lextract), $20 (LeaseWizard), $25 (LeaseLens). Several of these figures come from competitor pages.
- From: community; Text: Free or DIY options: users say ChatGPT prompts can match paid tools, and a free abstract generator is mentioned.
- From: competitors; Text: New entrants keep appearing (Propaya from Y Combinator, Bryckel, Clik.ai). Bigger platforms (Yardi, MRI) can bundle abstraction. Barriers to entry look low.
- From: community; Text: A wrong rent figure in a broker's table could cause real harm. Scanned PDFs are hard, and one rival handles only embedded-text PDFs.

#### Strengths

- From: community; Text: The pain is real and repeated. Users describe abstraction as slow and painful, and one had 60+ leases to abstract. Hand abstraction is quoted at 3 to 8 hours per lease (vendor figure).
- From: community; Text: The idea includes clause links back to the source text. A Prophia reviewer on Capterra says they like being able to drill down into the lease language.
- From: competitors; Text: There is a gap at the low end. Moraine charges $300 per month for one user. Prophia sells by quote. A flat public price with a cross-property table is not clearly offered.
- From: market; Text: The customer is clearly defined: brokers and small landlords with 5 to 200 leases who use paralegals or manual review.

#### Weaknesses

- From: competitors; Text: A flat $99 monthly seat fits badly with how brokers work. They abstract a lease about once, so pay-per-lease is often cheaper.
- From: market; Text: The overage price and usage allowance are not set. Revenue per customer cannot be modelled.
- From: market; Text: No founder background is given. There is no evidence of CRE, legal or AI skills, and accuracy is the main buyer worry.
- From: community; Text: No evidence yet that any broker or small landlord will pay $99 per seat per month. The demand evidence comes from search snippets, not full threads.

#### Opportunities

- From: market; Text: Coutsourced abstraction costs $75 to $400 per lease (Unframe, a vendor). Replacing even part of that spend gives a clear cost and speed pitch.
- From: competitors; Text: Differentiate on a saved portfolio, cross-lease comparison and amendment handling. Rivals' own guides call LeaseLens basic.
- From: competitors; Text: Offer a public price and a self-serve trial to buyers who will never take a sales call or an enterprise rollout (MRI, Prophia).
- From: market; Text: Global lease abstraction software is forecast to grow about 13.9% a year, 2026 to 2032 (one report, which has a small arithmetic gap). It is a proxy only.

### Tiles

**Price:** $99 per seat per month ($1,188 a year)

**Ltv cac:** Cannot be calculated. No churn, CAC or overage price exists yet. Revenue per seat is $1,188 a year before overage.

**Breakeven:** About 47 leases a year per seat against a $25 export, or about 59 against $20 per document (my arithmetic). Company-level breakeven cannot be set: costs and founder pay are unknown.

**Top threat:** Cheap pay-per-lease rivals (LeaseLens $25 per export; Prophia Abstract about $20 per document), plus funded Prophia (Series A $10.2M, Dec 2022).

**Market size:** US TAM $85.5M, SAM $14M–$25M (calculated, mostly assumptions). Global lease abstraction software $128M in 2025 (one paid-report vendor).

**Pricing tier:** Per-seat SaaS subscription plus per-lease overage (allowance and overage price not set)

**Summary:** This idea is not launch-ready. The problem looks real, but nobody has shown that small brokers and landlords will pay $99 per seat per month for it. My US serviceable market is $14M to $25M a year, built mostly on assumptions. The base-case result after 3 years is about $0.76M in yearly recurring revenue (low case $0.25M). That fits a small business, not a venture-scale one. Competition scores 27 out of 100. Per-lease rivals charge about $7 to $25 a lease, and a $99 seat costs $1,188 a year. Against a $25 export, you break even at about 47 leases a year. Most brokers abstract each lease once. Founder background is not stated, and the overage price is not set. The next step is to set the overage price and ask 10 target buyers whether they would pay.

**One liner:** An AI tool that reads commercial lease PDFs, pulls out key terms linked to the source clause, and builds a side-by-side comparison table across properties.

### Hypotheses

- **Small brokers and landlords with 5 to 200 leases will pay $99 per seat per month, even though per-lease tools cost $7 to $25 a lease.** Priority: HIGH; Timeline: 3 to 4 weeks; How to test: Interview 10 target buyers. Ask how many leases they abstract a year, what they pay now, and whether they would pay $99 a seat. Then show a price page with a flat seat price next to a pay-per-lease option and see which they pick. Set the overage price before you start.; Success signal: At least 4 of 10 say they would pay $99 per seat or more, and name a budget or a current spend it would replace. This threshold is my assumption, not a benchmark. If most pick pay-per-lease, change the model.
- **The tool can extract rent schedules, escalations, renewal options, CAM and termination terms from real leases, including scanned PDFs, accurately enough that a human check takes minutes, not hours.** Priority: HIGH; Timeline: 4 to 6 weeks; How to test: Collect 20 real leases, with at least 5 scanned. Run them through a prototype. Compare each result with an abstract done by a person. Time the human check.; Success signal: Key fields are correct on at least 95% of leases, and each check takes well under the 3 to 8 hours of manual work (vendor figure). The 95% target is my assumption. Incumbents claim about 99% with human review.
- **The cross-property comparison table is the reason to buy, and it beats single-lease abstracts from cheap rivals.** Priority: MEDIUM; Timeline: 2 to 3 weeks, alongside the interviews; How to test: Show a sample comparison table built from 5 to 10 leases to 10 brokers and landlords. Ask whether they currently build one by hand and whether they would upload their own leases for a paid pilot.; Success signal: At least 5 of 10 build such tables by hand today, and at least 3 agree to a paid pilot with their own leases. Both thresholds are my assumptions.

### Consistency

- Note: I rechecked the numbers. 71,950 seats × $1,188 is about $85.5M. 21,433 seats × $1,188 is about $25.5M. 643 seats × $1,188 is about $0.76M. All rest on assumed seat counts and shares.; Check: Market arithmetic (TAM, SAM, SOM); Status: CONSISTENT
- Note: $1,188 a year equals about 47 leases at $25 or 59 at $20. Brokers with 5 to 200 leases often abstract each lease once, so cheaper per-lease tools can win. The market section and the competitor section both flag this.; Check: Price ($99 per seat per month) vs competitor pricing; Status: TENSION
- Note: Users call abstraction slow and costly, and some ask for tools. No broker or small landlord was found paying or refusing $99 per seat. Many Reddit posts are builders pitching tools, not buyers.; Check: Demand signals vs willingness to pay; Status: TENSION
- Note: Two sources give 31,300 and 13,498 landlord firms. TAM falls from $85.5M to about $54M and SAM from $25.5M to about $14.4M. The broker count of 25,000 is an assumption, and no clean count exists.; Check: Customer counts; Status: TENSION
- Note: Users value source-clause links and human review. Those fit the product. But Prophia, Moraine and Propaya also offer clause links, so they are required features, not a moat.; Check: Feature need vs differentiation; Status: CONSISTENT
**Investment memo:** ## Thesis
Commercial leases are long and hard to read. Brokers and small landlords either pay paralegals or read by hand. The idea is a self-serve AI tool that extracts key terms with links to source clauses and builds a comparison table across properties. The problem looks real. The business case is unproven. The market is small, rivals are many and cheap, and the founder's background is not stated. At this point I would treat it as a small-business candidate. It is not a venture candidate, and it is not launch-ready.

## Market
All figures below are estimates. Most rest on my assumptions.
- **TAM:** $85.5M a year in the US at $99 per seat per month. This is 71,950 seats × $1,188. Seats are 31,300 landlord firms × 1.5 seats (assumption) plus 25,000 brokers (assumption). With 13,498 landlord firms instead, TAM is about $54M.
- **SAM:** $25.5M (working range $14M to $25M). It assumes 35% of landlord firms and 20% of brokers would buy self-serve. Both shares are assumptions.
- **Global proxy:** One paid-report vendor (QYResearch) puts global lease abstraction software at about $128M in 2025, growing 13.9% a year to 2032. I read only a public overview. Its $328M end point is slightly off my check (about $318M).
- **Wider category:** US real estate software is estimated at $3.8B in 2025. That is a bundling risk, not your market.
- **Evidence gaps:** The two landlord counts disagree. No clean count of US commercial brokers exists. The trends section of the research was cut off, so trend evidence is thin.

## Product and moat
**Product:** Upload lease PDFs. Get a structured summary. Each term links to its clause. Get a side-by-side table across properties. A human check stays in the loop.

**Moat:** I see none yet. Source-clause links and human review are offered by Prophia, Moraine and Propaya. They are becoming standard. Possible edges are a flat public price, a saved portfolio with cross-lease comparison, and amendment handling. None is proven to matter to buyers.

**Competitors:**
- Prophia: quote-based, AI plus human review, $10.2M Series A in Dec 2022. About $20 per document for Prophia Abstract per third-party sources.
- LeaseLens (Zuva): free to view, $25 per export.
- Moraine: $300 per month for one user.
- Yardi Smart Lease and MRI Contract Intelligence: bundled or enterprise.
- Newer entrants: Propaya (Y Combinator), Bryckel AI, Clik.ai.
- Free ChatGPT prompts.

Only 8 of 13 listed competitors were covered in the research I received. No competitor publishes a user count.

**Technical risk:** Scanned PDFs are hard, and one rival says it handles only embedded-text PDFs. Many real leases are scans.

## Go-to-market
No go-to-market plan was given. My suggestions, which are untested:
- Start with brokers and small landlords who work from spreadsheets and will not take an enterprise rollout.
- Use a public price page and a free trial on a few leases, so there is no sales call.
- Recruit through r/CommercialRealEstate and CCIM-type networks. Both appear in the research, but I have no proof they convert.
- Run 10 interviews first. Ask what they pay now, how many leases they abstract a year, and whether a seat fits their workload.

## Financials
- **Revenue per seat:** $1,188 a year before overage. Overage is excluded from every figure because it has no price.
- **3-year ARR:** Base case 3% of SAM seats, about 643 seats, gives about $0.76M. Low case 1%, about 214 seats, gives about $0.25M. The share is my judgement, not a benchmark.
- **Seat breakeven against rivals:** About 47 leases a year against a $25 export, and about 59 against $20 per document. Below that, a buyer saves money with pay-per-lease.
- **Not known:** Costs, AI processing cost per lease, founder pay, churn and CAC. LTV/CAC cannot be calculated. Any company-level breakeven would be invented.
- **Reading:** Even the base case is below the scale most investors look for. This fits a bootstrapped or small business.

## Risks
1. **Pricing model mismatch (high).** Brokers abstract each lease about once. Pay-per-lease rivals can be cheaper. Overage is undefined, so the real price is unknown.
2. **Crowded, cheap market (high).** Per-lease prices of $7 to $25 are listed, partly on competitor pages. Funded rivals and free ChatGPT workflows also compete.
3. **Accuracy and liability (high).** A wrong rent figure in a comparison table can cause real harm. Incumbents claim about 99% with human review (vendor claim). Scanned PDFs add risk.
4. **Unproven willingness to pay (high).** No broker or small landlord was found paying, or refusing, $99 per seat.
5. **Founder gap (medium to high).** No CRE, legal or technical background stated.
6. **Bundling (medium).** Yardi, MRI and others can add or expand abstraction for existing customers.
7. **Thin evidence (medium).** Demand evidence is mainly search snippets. Several comparison articles come from rival vendors. Market numbers come from paid-report overviews.

## Ask
No funding amount, round or terms were given, and I will not make one up. What the founder should do next:
1. Set the usage allowance and overage price.
2. Complete 10 buyer interviews on the $99 price and the comparison table.
3. Test extraction on 20 real leases, including scans, against human abstracts.
4. Say who is on the team and what CRE or legal experience they have.

Come back for outside money or a partner only if buyers accept the price and accuracy holds up. If most buyers prefer pay-per-lease, change the pricing model before building more.

**Executive summary:** ## What it is
An AI tool for commercial lease PDFs. It pulls out rent schedules, escalations, renewal options, CAM charges and termination clauses. Each term links to the source clause. It then builds a comparison table across properties. A human check is still needed. Price: $99 per seat per month plus a per-lease overage fee. The overage price is not set.

## Why it might work
The pain is real. Users call abstraction slow and painful, and one had 60+ leases. Outsourced abstraction is quoted at $75 to $400 per lease (vendor sources). Low-end rivals do not clearly offer a flat public price with a cross-property table.

## The numbers
- US TAM: $85.5M. This is the most buyers could spend at your price, not today's spend. Calculated, mostly assumptions.
- US SAM: $14M to $25M.
- 3-year ARR: about $0.76M in the base case and $0.25M in the low case. The share of market is my judgement.
- Global lease abstraction software was about $128M in 2025 (one paid-report vendor).

## What worries me
- Competition scores 27 out of 100. Per-lease tools cost $7 to $25 a lease. A seat at $1,188 a year breaks even at about 47 leases against a $25 export.
- Nobody has shown that brokers will pay a monthly seat.
- Accuracy, scanned PDFs and liability are open risks.
- Founder background is not stated.

## Next step
Set the overage price. Interview 10 target brokers and landlords on the $99 price. Test extraction accuracy on 20 real leases, including scans. Do not build more or raise money until both tests pass. At this stage the idea is unproven, not launch-ready.

## Tools

### Groups

- **LEARNING & VALIDATION**
  - Tools:
  - **r/CommercialRealEstate (Reddit)** Url: https://www.reddit.com/r/CommercialRealEstate/; Why: Brokers and landlords already post about lease abstraction pain here. Use it to find 10 people to interview and ask about $99 per seat against $7–$25 per-lease tools.
  - **LinkedIn search and Sales Navigator** Url: https://www.linkedin.com/; Why: Find small CRE brokerages and landlords with 5 to 200 leases and book calls. Sales Navigator is paid; plain search is free but limited.
  - **CCIM Institute** Url: https://www.ccim.com/; Why: A US commercial real estate member group with local chapters. Good place to meet target brokers and ask whether they would pay. Membership and event access rules vary.
  - **Competitor free trials (LeaseLens, Moraine)** Url: https://morainecre.com/; Why: Test their output on the same sample lease, including scanned PDFs. Note where they miss amendments or cross-lease comparison. LeaseLens is at leaselens.ai.
- **BUILDING & LAUNCHING**
  - Tools:
  - **Anthropic Claude API** Url: https://www.anthropic.com/api; Why: Long-context model that can read full lease text and return structured terms with quotes. You must test accuracy on real leases yourself.
  - **OpenAI API** Url: https://platform.openai.com/; Why: Alternative model for extraction with structured JSON output. Run both on the same leases to compare accuracy and cost per lease.
  - **Azure AI Document Intelligence** Url: https://azure.microsoft.com/en-us/products/ai-services/ai-document-intelligence; Why: OCR for scanned PDFs, which Reddit users flagged as a weak spot for rival tools. Needed before the AI can read scans.
  - **Stripe Billing** Url: https://stripe.com/billing; Why: Handles a per-seat subscription plus usage-based overage. Lets you set the overage price, which is still undecided.
- **SCALING & FUNDRAISING**
  - Tools:
  - **Y Combinator Startup School and application** Url: https://www.ycombinator.com/apply; Why: Propaya, a direct rival, is YC-backed, so this path exists for the category. The market evidence here suggests a small business, so check the fit first.
  - **BuildVest / Prophia-style CRE accelerators: MetaProp** Url: https://www.metaprop.vc/; Why: A proptech-focused investor and community. Useful for intros to brokerages and for judging whether a small niche fits their stage.
  - **Stripe Atlas** Url: https://stripe.com/atlas; Why: Sets up a US company if you later raise money or sign larger customers. Not needed until you have paying users.
