# CMMC Ready

**Score:** 66/100 · **Verdict:** ONE STEP AWAY · 2026-11-08

## Brief

**Title:** CMMC Ready: CMMC Level 2 evidence for small defense suppliers

**Region:** United States

**Problem:** Small defense subcontractors must show CMMC Level 2 compliance to keep DoD contracts under the 48 CFR rule. They must map their setup to NIST 800-171 controls, report a score in SPRS, and keep evidence that an assessor will accept. They usually have no compliance staff. The tools on the market cost $7,500 to $40,000 a year (founder's figure, not verified) and are built for larger teams. Small firms rely on their MSP, who also has to handle this work for many clients.

**Solution:** A web app that maps a small firm's controls to NIST 800-171, calculates the SPRS score, and hashes evidence files as the DoD guide describes. It exports auditor-ready evidence packages. Done-with-you onboarding gets each client set up with help from the vendor or the MSP. MSPs bring in clients through the channel, so the vendor does not have to sell to each small firm one by one.

**Idea type:** SaaS

**One liner:** A $5,400-a-year SaaS that helps US defense subcontractors with under 50 staff map NIST 800-171 controls, score SPRS and build auditor-ready CMMC Level 2 evidence, sold through MSPs.

### Assumptions

- **The product is a web-based SaaS, not a mobile app or a managed service.** Why it matters: The type was not stated. It sets build cost, how the product is delivered and what a buyer expects.
- **The market is the United States only.** Why it matters: Region was not stated. CMMC, SPRS and the 48 CFR rule are US DoD rules, so this sets market size and legal scope.
- **The MSP is the paying buyer and resells or refers the product, and the subcontractor is the end user.** Why it matters: The brief says the MSP is the channel but not who pays. This changes sales cycle, MSP margin and net revenue per customer.
- **The $5,400 price is per subcontractor per year, with done-with-you onboarding included.** Why it matters: If onboarding is extra or the price is per MSP, revenue and cost to serve change a lot.
- **The incumbent price range of $7,500 to $40,000 a year is the founder's own figure and has not been verified.** Why it matters: The low-price pitch rests on this gap. If incumbents offer small-firm plans, the advantage shrinks.
- **The founder is early stage, with no paying customers or signed MSP partners yet.** Why it matters: Nothing in the brief shows traction. Scoring should treat demand and channel fit as unproven.
**Pricing hint:** $5,400 a year per customer (about $450 a month). The founder says incumbents charge $7,500 to $40,000 a year. This has not been checked against public price lists. MSP margin is not stated, so the net price to the vendor is unknown.

**Customer type:** B2B2C

**Business model:** Annual SaaS subscription at $5,400 per year per subscribing subcontractor, sold through the MSP channel. How the MSP is paid (resale margin, referral fee or wholesale price) is not stated. Onboarding appears to be included, but this is not confirmed.

**Founder context:** Not stated. The brief shows knowledge of the CMMC rule, the DoD evidence guide and SPRS, but it does not say whether the founder has a compliance, MSP or defense background. Team size, funding, product stage and any MSP relationships are unknown.

**Target customer:** Primary buyer: managed service providers (MSPs) that support small US defense subcontractors. End user: the subcontractor itself, with under 50 employees, holding or bidding on DoD contracts that require CMMC Level 2.

## Overview

**No moat:** Nothing in the brief stops IntelliGRC, Apptega, Paramify or a sub-$5,400 tool from copying NIST 800-171 mapping, SPRS scoring and evidence export, and MSP lock-in is untested.

**Tagline:** A $5,400-a-year CMMC evidence tool for MSPs, launching into a paused deadline and cheaper rivals.

### Watch out

- Price squeeze: Cyber Verify is reportedly $1,188 to $3,588 a year per client (unverified), and Paramify is $8,000 to $25,000. After an assumed 25% MSP margin, your net is about $4,050 per client. Find out what MSPs actually pay today.
- Liability and trust: a reviewer warns a polished SSP can make an incomplete program look finished, with False Claims Act risk. Any SPRS scoring error could land on you. Get legal advice on disclaimers and scoring logic.
- Policy risk: the DoD reform outcome is unknown, and it aims to lower burdens on small firms. Rules could get lighter, and spending could drop or move to simpler tools. Do not build a plan that needs a deadline to return.
**Blind spots:** The brief ignores the July 13, 2026 Phase II suspension, the cost of hosting evidence that may hold CUI (possibly FedRAMP Moderate or equivalent), and the unknown MSP margin that sets your real net price.

### Bottom line

- You are not competing on features. You are competing for MSP attention and trust. MSPs already buy per-client compliance tools, and IntelliGRC ($3.5M seed, Jan 2026) and Apptega ($15M raise, 2024) are built for them. One MSP-focused source lists Cyber Verify at $99 to $299 per client per month, which is $1,188 to $3,588 a year. That is below your $450 a month. I could not confirm it on the vendor's page. Paramify's Level 2 plans run $8,000 to $25,000 a year, per a review site that may take referral pay. So $5,400 sits between two price anchors with no proven reason to pick it. Your edge would have to be a simpler setup for small MSPs, or evidence handling that is clearly better. The brief does not show either yet.
- The pain is real. Small firms find CMMC costly and confusing, and MSPs are stretched. But demand for this exact product is unproven. I found no one asking for a $5,400 MSP-sold evidence tool. The market is small and my sizing is assumption-heavy: TAM about $270M, SAM about $81M gross, SOM about $4.1M gross. The key inputs, such as the under-50 share, MSP reach and MSP margin, have no data behind them. On July 13, 2026, DoD suspended Phase II third-party certification, and a binding class deviation later locked that in. Self-assessments, SPRS scores and annual affirmation still apply, so some demand holds. But the 'auditor-ready' pitch loses its deadline. Founder background, team and stage are unknown. This is not launch-ready. Interview 10 to 15 MSPs first.

#### Signals

- **Pain is felt and stated** Note: Reddit posts describe small-firm cost shock ($100k to $336k quotes over 2 years) and MSPs overwhelmed by 100+ controls. These are search snippets, not full threads.; Strength: STRONG
- **Direct requests for this product** Note: One small firm asked for a tracking and readiness tool. The only reply I saw was from a vendor. I found no one asking for an MSP-sold evidence tool.; Strength: WEAK
- **Buyers already pay for similar tools** Note: MSPs compare multi-tenant tools like Compliance Scorecard and Apptega. Paramify lists plans at $8,000 to $25,000 a year. Buying behaviour exists.; Strength: STRONG
- **Willingness to pay at $5,400** Note: No price test. Cyber Verify is reportedly lower (unverified) and Paramify higher. MSP margin is undefined.; Strength: WEAK
- **Urgency and deadline** Note: Phase II third-party certification is suspended. Self-assessment and affirmation still apply, and primes still ask for SPRS. Firms are reportedly split about 50/50 on moving ahead.; Strength: WEAK
- **Channel validation** Note: No evidence that MSPs would resell your tool. No MSP relationships are stated in the brief.; Strength: NONE
- **Differentiation customers can name** Note: I found no reason a buyer would pick this over IntelliGRC, Apptega or cheaper options. Gaps are untested.; Strength: NONE
- **Traction or pilots** Note: The brief states no users, pilots, revenue, team or product stage.; Strength: NONE

#### Criteria

- **Market size** Note: TAM about $270M and SAM about $81M gross, both built on assumptions. Small for venture scale. SOM about $4.1M gross.; Score: 4
- **Problem urgency** Note: The pain is real, but the Phase II suspension removed the deadline. Self-assessment and SPRS duties remain, so urgency is lower, not gone.; Score: 4
- **Competition** Note: Competition score is 28 of 100. IntelliGRC, Apptega, Paramify, FutureFeed and Vanta all play here. A cheaper CMMC tool already exists.; Score: 3
- **Defensibility** Note: No clear moat. Features are copyable. MSP switching costs and data lock-in are unproven.; Score: 3
- **Business model** Note: A recurring $5,400 price is clear. MSP margin is undefined, onboarding cost is unknown, and a done-with-you setup can erode margin.; Score: 5
- **Go-to-market** Note: The MSP channel is large (40,000 to 50,000 US MSPs per secondary sources). I found no data on how many serve defense firms. MSPs may see you as a margin squeeze.; Score: 5
- **Team and execution** Note: Founder background, team, funding and product stage are not stated. The brief shows rule knowledge but no proof of delivery.; Score: 3

### Leverage points

- Reposition from 'auditor-ready' to self-assessment, SPRS accuracy and annual affirmation, which still apply while Phase II is paused. Test this wording with MSPs before building more.
- Offer a multi-client MSP view with simple onboarding for small MSPs. Reddit posts show MSPs struggling with 100+ controls across many clients, and one says a multi-tenant tool helped. Check whether IntelliGRC and Apptega leave a gap here.
- Store only hashes and links to evidence, not the files. This could keep you out of CUI scope and avoid heavy hosting costs. It is untested, so confirm it with a CMMC assessor or lawyer first.

### Tech complexity

**Note:** The app itself is manageable: control mapping, SPRS score math, file hashing, export and multi-tenant roles. The hard parts are scoring accuracy against the DoD method and, if you host evidence, possible CUI scope and FedRAMP Moderate cost. I did not cost that.

**Level:** Medium

### Growth potential

**Note:** My SOM is about $4.1M gross a year (assumption, 750 firms at $5,400). The SAM is about $81M gross, also an assumption. The 10% CAGR is for global Compliance as a Service, not this niche. Policy is unsettled, so growth is unknown.

**Level:** Low

### Revenue timeline

**Note:** This is my estimate, not sourced. It assumes 3 to 6 months of MSP interviews and a pilot, then slow MSP onboarding. The Phase II pause may delay purchases. At $5,400 per client, 100 paying clients would be about $540,000 gross a year. That is an illustration, not a forecast.

**Value:** 12–24 months to first meaningful revenue (assumption)

## Market

### Sam

**Note:** 50,000 firms × 30% (ASSUMPTION: use an MSP willing to resell, and would buy software over a consultant or spreadsheets; I found no data) = 15,000 firms × $5,400 = $81M gross. After an assumed 25% MSP margin (not stated in the brief): about $60.8M net to the vendor.

**Basis:** ASSUMPTION

**Label:** Firms reachable through MSPs who would buy software, per year

**Value:** $81M gross (about $60.8M net)

### Som

**Note:** The memo was cut off before its SOM section. This is my placeholder: 5% of the 15,000 SAM firms = 750 firms × $5,400 = about $4.05M gross, or about $3.0M after a 25% MSP margin. The 5% has no data behind it and should be tested with MSP interviews.

**Basis:** ASSUMPTION

**Label:** Illustrative 3-year share of the SAM, per year

**Value:** about $4.1M gross (about $3.0M net)

### Tam

**Note:** 100,000 firms needing Level 2 (midpoint of 80,000–120,000, from a C3PAO web page, not DoD) × 50% under 50 staff (ASSUMPTION) = 50,000 firms × $5,400 per year (price from the brief). Range: $216M to $324M. The 338,000 × 68% headline would give $1.24B, but most of those firms need only Level 1, so I do not use it.

**Basis:** CALCULATED

**Label:** US small defense suppliers (under 50 staff) needing Level 2, per year

**Value:** $270M

**Source url:** https://www.smithers.com/resources/2026/june/smithers-is-an-authorized-c3pao

### Growth

**Cagr:** 10.0%

**Note:** This is the Grand View Research figure for global Compliance as a Service. It is a broad market, not CMMC-specific, and is dominated by large enterprises and banking/finance. The 360iResearch CMMC Consulting figure is 5.21% (snippet only). The Dataintelo 12.3% is weak and I would not rely on it. The Phase II suspension adds real uncertainty to near-term CMMC demand. No growth figure exists for the specific niche.

**Trend:** GROWING

**Period:** 2026–2033

### Trends

- **On July 13, 2026, the Department of War suspended CMMC Phase II, which would have required third-party Level 2 certification from November 10, 2026. Phase I self-assessments remain in force.** Impact: HIGH; Horizon: NOW (0-1YR); Meaning: The urgent deadline that would drive purchases is gone for now. The pitch must shift to self-assessment, SPRS score and annual affirmation.
- **DoD says it will enforce NIST 800-171 Rev 2 through self-assessments and select government-led assessments during the review. Industry feedback was still being reviewed on Sep 9, 2026.** Impact: HIGH; Horizon: NOW (0-1YR); Meaning: Compliance obligations remain, so some demand holds. I could not find the review outcome, so timing is unclear.
- **DoD says the reform aims at lowering barriers for small, medium and non-traditional businesses.** Impact: SIGNIFICANT; Horizon: EMERGING (1-3YR); Meaning: Rules may get lighter or cheaper for small firms. That could shrink what they will pay, or favour simpler, cheaper tools.
- **DoD estimates about 338,000 entities will ultimately be covered, about 68% small businesses. It projects annualized contractor costs for CMMC 2.0 of almost $4 billion, mostly labor and remediation rather than software.** Impact: MODERATE; Horizon: STRUCTURAL (3-5YR); Meaning: The covered population is large, but most spend goes to people, not software. Many covered firms need only Level 1. Software must win budget from consultants.
- **About 40,000–50,000 US MSPs exist per secondary sources (ChannelE2E via MSP Launchpad; another site says 50,000+).** Impact: MODERATE; Horizon: NOW (0-1YR); Meaning: The channel is large, but I found no data on how many serve defense suppliers or would resell a third-party platform.
**Verdict:** The market is real but small, and the evidence is thin. No study sizes this niche, so every figure here is my own calculation built on assumptions. The TAM is about $270M a year, the SAM about $81M gross (about $61M after an assumed 25% MSP margin), and the SOM is a few million dollars. The bigger problem is timing. On July 13, 2026, the Department of War suspended CMMC Phase II, the stage that would have required third-party Level 2 certification from November 10, 2026. The outcome of the review is unknown. Self-assessments, an SPRS score and annual affirmation still apply. An "auditor-ready" pitch is weaker than it was.

Do not treat this as launch-ready. Key inputs are unverified: the 80,000–120,000 Level 2 firm count comes from a C3PAO web page, not DoD. The 50% under-50-staff share, the 30% MSP-reachable share and the 25% MSP margin are assumptions with no data behind them. The SOM is also my assumption, because the source memo was cut off before its SOM section. The $5,400 price comes from the brief and has no market test behind it. Your concrete next step is to interview 10 MSPs that serve defense suppliers. Ask whether they would resell a $5,400-per-year tool now that third-party certification is paused, and what they would pay for self-assessment and SPRS support alone.

### Segments

**Verdict:** The pain is real, but demand for this exact product is unproven. Small firms find CMMC costly and confusing. MSPs already compare per-client tools. I found no one asking for a $5,400-a-year, MSP-sold evidence tool. The Phase 2 suspension makes near-term buying less urgent, and the whole case rests on that urgency. Willingness to pay is unclear. Paramify charges more, which hints at room for a cheaper product. Cyber Verify's reported price is lower, though I could not verify it. MSP margin is undefined. The memo cuts off mid-sentence in this section, so I have not added any margin figure or conclusion beyond what it states. Evidence is thin. Most of it comes from Reddit snippets, vendor pages and second-hand reports. I could not open some pages. Before building, interview 10 to 15 MSPs who serve defense clients. Ask what they pay per client today and whether they would keep buying while Phase 2 is suspended.

### Objections

- The Phase 2 suspension weakens urgency. On July 13, 2026, DoD suspended third-party Level 2 certification, and a binding class deviation later locked it in. A Reddit thread says firms are about "50/50" on going ahead with C3PAO assessments. BDO says DoD called the program too costly. The brief does not mention any of this.
- Price pressure from MSP-first tools. One MSP-focused source lists Cyber Verify at $99 or $299 per client tenant per month. That is $1,188 to $3,588 a year, below your $450 a month. I could not confirm this on the vendor's own page, and the source may not be neutral. Compliance Scorecard prices per client, but I found no figure.
- Software alone doesn't make anyone compliant. A reviewer on a Paramify review site warns that a polished SSP can make an incomplete program look finished, and cites False Claims Act risk. Your tool could carry liability and trust questions, especially around SPRS scoring accuracy.
- The field is crowded. Paramify's Level 2 plans run $8,000 to $25,000 a year, with a $2,000 gap-assessment tier. It targets MSPs and advisors, and is rated 4.8/5 on G2 across 16 reviews, per that review. The review site says it may take referral pay. Others named are Apptega, Summit 7, PreVeil and SMPL-C.
- MSPs may see you as a rival or a margin squeeze. Many sell CMMC as a bundled service. Your net price after MSP margin is unknown. The one thread saying good CMMC MSPs are "pretty expensive" is about 3 years old.

### Pain points

- Cost is the main complaint. One Reddit thread reports small-firm quotes of $100,000 to $336,000 over two years. Another poster calls Level 2 pricing "getting outrageous". These come from search snippets, not full threads.
- Even a simple environment costs a lot. One small firm said it passed Level 2 for about $35k, using M365 GCC High at roughly $800 per user per year. Software is only part of the bill.
- Newcomers don't know the paperwork. They ask what a System Security Plan (SSP) must contain and how the 110 requirements map to evidence. One poster notes that controls can only be verified through SP 800-171A, so evidence is required.
- MSPs are stretched. One calls CMMC "a monster with over 100 controls" and says it must meet Level 2 itself to serve Level 2 clients. Another says a multi-client tool made the work far easier (snippet only). Posters are often MSPs or consultants, not the small firms themselves.

### Demand signals

- One small firm asked for a CMMC compliance tracking and readiness tool. The only reply I saw came from a vendor account, so this is a weak signal.
- MSPs compare multi-tenant, per-client tools such as Compliance Scorecard and Apptega. That shows MSPs already buy this kind of software. It does not show they would buy yours at $5,400 a year.
- Primes ask subcontractors for SPRS and CMMC reports. That creates flow-down pressure even without a DoD deadline.
- An NDIA 2026 survey post says firms that aren't assessment-ready must delay bids or walk away. I saw it only on Facebook and did not verify the survey. Treat it as low confidence.
- Vendors and MSP-focused media court MSPs for CMMC work. That is marketing, not buyer demand.

### Search interest

**Summary:** I found no search-volume or trend data, so I can't say whether interest is rising or falling. Reddit posts about small-firm CMMC cost and scope appear across about a year, with some as recent as 5 months ago by the search label. Separately, news items dated July 2026 report that the Pentagon suspended CMMC Phase 2, the phase that requires third-party Level 2 certification before award. This could cut demand. The memo's 'Before you build' section was not in the text I received, so I have not described its details.

**Direction:** unknown

**Threads scanned:** About 25 distinct Reddit threads seen as search snippets (r/CMMC, r/msp, r/NISTControls, r/MSPcompliance, r/DefenseCompliance, r/cybersecurity). Also 9 web searches, 4 news searches, about 15 vendor and law-firm pages and about 20 news items. No page was opened in full, because all 4 fetches failed.

### Porter

**Score:** 28

#### Forces

- **Rivalry** Note: Memo counts 12 competitors, and the list shows many CMMC-specific tools and MSP-focused platforms. Only IntelliGRC is described in the memo. Others are known only from source titles.; Score: 2
- **New Entrants** Note: Funding rounds in the sources are modest: IntelliGRC $3.5M seed, Apptega $15M. That suggests new rivals can start small. Barrier strength is my assumption; no direct evidence.; Score: 4
- **Suppliers** Note: If your tool stores CUI, hosting may need FedRAMP Moderate or an equivalent. The memo did not research that cost. Treat it as unknown, possibly large.; Score: 5
- **Buyers** Note: A CMMC-specific tool already costs under $5,400 a year, per the memo. Small firms may delay spending while Phase 2 is paused. Buyers have price anchors and can wait.; Score: 3
- **Substitutes** Note: Sources point to consultants, Microsoft Purview Compliance Manager, and general GRC tools like Vanta as alternatives. Reddit threads also show small firms asking whether a consultant is needed. Evidence is anecdotal.; Score: 3
**Headline:** Crowded, price-anchored market with paused auditor demand. Force scores are 1-10, higher means better for a new entrant. Evidence is thin because the memo was truncated.

**Verdict:** Competition score: 28 out of 100. That is weak. The memo says the field is crowded, and two facts hurt most. First, a CMMC-specific tool already costs less than $5,400 a year (the memo does not name which tool). Second, the DoD suspended CMMC Phase 2 on July 13, 2026. Phase 2 is the third-party assessment step that drives auditor-led demand. Reports conflict on what happens next, so policy is unsettled. A cloud tool that stores CUI may also need FedRAMP Moderate or an equivalent. The memo's author did not read the rule or cost that out. Important limit: the memo I received was cut off partway through competitor 1 of 12. Only IntelliGRC has memo-backed detail. The other entries are taken from source titles only, with no pricing found. Treat the threat ratings for those as my assumptions.

### Competitors

- **IntelliGRC** Domain: intelligrc.com; Status: Active; Threat: HIGH; Channel: MSPs and MSSPs (multi-tenant platform built for providers); Pricing: Not found; Description: Multi-tenant GRC platform for MSPs and MSSPs. It targets CMMC and the defense industrial base. Funding: $3.5M seed, closed Jan 31, 2026, co-led by Huntress's CEO and Blu Ventures (per the memo). Price not found. One Reddit user called it 'reasonably priced'. That is one anecdote.; How to beat: Hypothesis only: it is a seed-stage firm, so it may lack depth. Find its gaps through MSP interviews before you pick an angle. Do not assume you can win on features.; Biggest threat: true
- **Apptega** Domain: apptega.com; Status: Active; Threat: MEDIUM; Channel: MSPs and security providers (it has a 'GRC Software for Security Providers' page); Pricing: Not found; Description: Compliance platform aimed at security providers. A $15M raise to help MSPs deliver security and compliance was announced in April 2024 (source title). I did not see CMMC-specific detail in the memo.; How to beat: Hypothesis: a narrower CMMC-only product with simpler setup for small MSPs. Not tested. Check its CMMC coverage first.
- **Paramify** Domain: paramify.com; Status: Active; Threat: MEDIUM; Channel: Direct online; it publishes a CMMC framework page, pricing page and blog content; Pricing: Not found in memo; see paramify.com/pricing; Description: Sells automated 800-171 and CMMC compliance software. It publishes a pricing page and CMMC cost guides. Third-party reviews exist on G2, Capterra and Defense Compliance Report. I did not read the pricing figures.; How to beat: Hypothesis: serve MSP multi-client workflows if it is built mainly for single companies. Verify on its pricing page first.
- **FutureFeed** Domain: futurefeed.co; Status: Active; Threat: MEDIUM; Channel: Direct and a 'Powered-by-FutureFeed' partner program; Pricing: Not found in memo; see futurefeed.co/pricing; Description: CMMC, NIST and DFARS compliance tool with document templates. It has a core subscription pricing page and a partner program. Competitor lists treat it as a CMMC option. I did not read the prices.; How to beat: Hypothesis: a partner program means MSPs already have a channel here. You would need a clearly better evidence workflow. Unverified.
- **Vanta** Domain: vanta.com; Status: Active; Threat: MEDIUM; Channel: Direct SaaS; also publishes CMMC cost content; Pricing: Not found; Description: Large general compliance platform. It raised a $150M Series D at a $4.15B valuation in July 2025 (source titles). It publishes CMMC cost guidance. How strong its CMMC product is: not researched in the memo.; How to beat: Hypothesis: do not fight on breadth. Go deep on CMMC Level 2 evidence and MSP delivery. It has far more money than you.
- **PreVeil** Domain: preveil.com; Status: Active; Threat: LOW; Channel: Direct and through MSPs/resellers (assumption); Pricing: Not found; Description: Offers CUI email and file sharing, plus a 'PreVeil Pass' product. A different category from evidence tracking, but it competes for small contractors' CMMC budget. Several sites compare alternatives to it.; How to beat: Hypothesis: position as complementary, since it holds CUI and you would not. That fits the scope risk. Untested.
**Your position:** Your pitch is "auditor-ready Level 2 evidence" for small defense contractors and the MSPs that serve them. That pitch is weakest right now, because the auditor deadline is paused. Small firms may delay spending. The MSP sales story also gets weaker. A trade-press headline says Level 1 and Level 2 self-assessments still apply, but the memo saw only a headline and snippet. Read the DoD text before relying on that. Scope is a second risk. Evidence files and system security plans may hold CUI. If your tool hosts them, it may fall inside the customer's assessment. One possible design is to hold only hashes and links to evidence. That is untested. To compete, you would need a clear reason to beat a well-funded, MSP-focused rival like IntelliGRC and sub-$5,400 tools. The evidence I have does not yet show one.

## Moat

**Rating:** PARTIALLY CLONEABLE

**Headline:** The software is easy to copy. MSP trust and assessor acceptance are not, and you haven't built them yet.

### Big player

**Name:** Kaseya

**Their move:** Bundle CMMC into the MSP's existing Kaseya licences at little or no extra cost. Kaseya already sells to MSPs. Its blog describes Compliance Manager GRC, with a dedicated CMMC Level 2 template for the 110 requirements, the DoD risk scorecard, and SSP and POA&M generation and tracking. A $5,400-a-client standalone tool would then look expensive. I did not see Kaseya's pricing, and the page was cut off before the full product description. Runner-up threat: Exostar, whose CMMC Ready Suite for MSPs offers SPRS scoring and policy tools.

**What holds:** A bundled template is not the same as evidence an assessor accepts. A generalist MSP platform may not go deep on small-firm onboarding (a guess). Not every MSP runs Kaseya. None of this protects you for long, because Kaseya could add depth.

**Explanation:** The core of this idea is public rules turned into forms. The 110 NIST 800-171 controls are public. So is the SPRS scoring method. The DoD publishes a hashing tool. A competent developer with an AI agent could rebuild the control mapping, score, SSP/POA&M and export in weeks. The brief names no moat besides the MSP channel. That channel only protects you if MSPs stay loyal. Other vendors already court the same MSPs, including Exostar, Kaseya, Apptega and Cynomi. Cheaper tools also already undercut your price. The brief doesn't say who the founder is, what stage the product is at, or whether any MSP has agreed to sell it. That evidence is missing, so this rating rests on public facts only. It covers clone risk only. It does not score demand or founder fit.

### Clone stories

- **Exostar CMMC Ready Suite (MSP channel)** Note: Same buyer and the same 'keep your client' pitch. Exostar owns and manages the tenant. If an MSP trusts Exostar's hosting and brand, you have to beat it on price or ease.; Rating: PARTIALLY CLONEABLE
- **FutureFeed (small contractors)** Note: ComplyJet lists it from $99 a month with live SPRS scoring. That is about a fifth of your $450 a month. If the listing is accurate, score and mapping features don't justify the gap. I haven't checked FutureFeed's own site.; Rating: EASILY CLONEABLE
- **Apptega (MSP multi-client)** Note: ComplyJet says it is built for MSPs and consultants managing many defense clients, with framework crosswalking and a 14-day trial. That is your exact positioning, already on the market.; Rating: EASILY CLONEABLE

### Easy to clone

- Control mapping and SPRS scoring. All inputs are public. ComplyJet's review lists FutureFeed with live SPRS scoring from $99 a month. That is a competitor's blog, so treat it with care.
- Evidence hashing and export packages. The DoD gives away the method. One secondary source says hashing is required for C3PAO and government-led assessments, not self-assessments. It is a feature, not a moat.
- SSP and POA&M templates. ComplyJet lists Hyperproof and Paramify with SSP automation. Paramify is listed as OSCAL-based, from $8K a year at Level 2.
- Your price story. The founder says incumbents charge $7,500–$40,000 a year. ComplyJet lists Drata from about $7.5K and Vanta from about $12K, and says neither publishes prices. ComplyJet sells its own Level 2 add-on at $168 a month.

### Hard to clone

- MSP trust and shelf space. MSPs pick one tool and train staff on it, so switching costs are real once you win them. This is an assumption. I found no data on MSP churn.
- Assessor acceptance. The test is whether a C3PAO accepts your evidence package without rework. That takes real assessments and feedback, and you haven't earned it yet.
- Done-with-you onboarding. People deliver it, so code can't copy it. It is also costly to staff. The brief doesn't say if it is included in the $5,400.
- Integrations and stack-specific content (Microsoft 365, RMM tools, EDR). Only moderately hard, because these can be copied over time.

### Time to clone

**Value:** About 3–6 weeks for a working core MVP. About 2–3 months for something an MSP would trust.

**Reason:** These are assumptions, not sourced figures. The inputs are public: Level 2 is identical to NIST SP 800-171 Rev 2 (110 requirements), the DoD gives away a SHA-256 hashing script, and the DoD Level 2 guide defines the assessment objectives. Extra weeks go to a multi-client MSP portal, role permissions, secure file storage, and checking that the product doesn't create its own CUI-handling duty. I could not verify that last point, so check it with counsel.

### Defensibility moves

- **Win the MSP's workflow, not just the client's form** Detail: Build multi-client views, a shared-responsibility matrix, and evidence pulled automatically from the MSP's own stack. A form-filler is copyable. A workflow that saves an MSP technician hours each week is harder to rip out.
- **Get assessors on record** Detail: Sign two or three C3PAOs or RPOs to review your package format. Publish the first-pass acceptance rate once you have real data. A clone can't make that claim on day one.
- **Fix the MSP economics in writing** Detail: State the wholesale price, the MSP's margin and what onboarding includes. Test whether $450 a month holds against tools listed at $99–$168 a month. Consider a lower-priced tier for clients with simple scope.
- **Sell outcomes, not software** Detail: Package 'assessment-ready in X months' with named humans doing the done-with-you work. Track real time per client and check the margin survives the labour.
- **Become the MSP's compliance partner too** Detail: Kaseya notes MSPs that touch CUI may need their own CMMC compliance. Helping the MSP get compliant builds loyalty that a bundled template does not.

## Business Model

**Model:** Annual SaaS subscription per subscribing subcontractor, sold through MSPs, with the MSP either reselling at a margin or buying at wholesale.

### Prices

- **Self-Assess** Per: client per year (about $200 a month); Note: Control mapping to NIST 800-171, SPRS score calculation, gap list. Aimed at the Phase II pause, when self-assessment and annual affirmation still apply. My proposal.; Price: $2,400
- **Evidence** Per: client per year (about $325 a month); Note: Adds evidence hashing, auditor-ready package exports and an SSP template. My expected main tier. Lands below the $383 median.; Price: $3,900
- **Evidence + Onboarding** Per: client per year (about $450 a month); Note: The brief's price. Adds done-with-you setup with the vendor or MSP. Highest labor cost. Only MSP interviews can show whether buyers will pay it.; Price: $5,400
**Verdict:** The business model is workable on paper but not proven. A per-client subscription sold through MSPs fits how MSPs already buy tools. Your $5,400 a year ($450 a month) sits between two reported prices. Cyber Verify is reported at $99 to $299 a month per client. Paramify's Level 2 plans are reported at $8,000 to $25,000 a year. Neither figure is confirmed on the vendor's own page. The median of the two entry points is about $383 a month, so $450 is roughly 18% above it. The weak spots are the MSP margin, which the brief does not state, and the net price you would keep. At an assumed 25% margin, $5,400 nets $4,050. Done-with-you onboarding adds labor cost. The unit economics below are my assumptions, with no data behind them. Under them the LTV to CAC ratio is about 2.6 to 1, which is below the usual 3 to 1 bar.

The bigger risk is demand. DoD suspended CMMC Phase II on July 13, 2026, and an "auditor-ready" pitch loses urgency. IntelliGRC is a funded MSP-focused rival, and you have no stated edge over it. Evidence is thin. I found no MSP asking for a $5,400 tool. I recommend three tiers, from $2,400 to $5,400 a year. The $5,400 tier is the only one that includes onboarding. This is a guess to be tested, not a finding. I score the model in the low 40s out of 100. That is below the median idea. Your concrete next step is to interview 10 to 15 MSPs that serve defense suppliers. Ask what they pay per client today, what margin they need to resell, and whether they would buy a self-assessment and SPRS tool at $200 to $325 a month while Phase II is paused.

**Model note:** Per-client pricing matches how MSP-first rivals charge. The brief does not state the MSP payout. I assume a 25% resale margin as a placeholder. A wholesale price set by the MSP is the other option, and MSP interviews should decide it. Onboarding is not confirmed as included. The tiers below are my proposal, not market-tested.

### Lean canvas

**Score:** 42

#### Blocks

- **Problem** Note: Small firms find CMMC costly and confusing (Reddit threads, snippets). MSPs say 100+ controls overwhelm them. The Phase II suspension on July 13, 2026 weakens urgency. Self-assessment and SPRS duties remain.; Score: 6
- **Customer Segments** Note: The buyer is the MSP and the end user is the subcontractor under 50 staff. Two audiences make the sale harder. How many MSPs serve defense firms is unknown. The 30% MSP-reachable share is my assumption.; Score: 5
- **Unique Value Proposition** Note: 'Auditor-ready Level 2 evidence' is weaker while third-party assessment is paused. A cheaper, simpler pitch for self-assessment and SPRS may hold up better. Untested.; Score: 4
- **Solution** Note: Control mapping, SPRS scoring, evidence hashing and exports are standard in rival tools. Hosting evidence may bring CUI into scope and may need FedRAMP Moderate or equivalent. Product stage is unknown.; Score: 4
- **Channels** Note: MSPs already buy per-client, multi-tenant tools (Reddit r/msp). The MSP margin is not stated. Some MSPs sell CMMC as a bundled service and may see you as a rival or a margin squeeze.; Score: 5
- **Revenue Streams** Note: One subscription line. $450 a month is above Cyber Verify's reported $99 to $299 and below Paramify's reported $8,000 to $25,000 a year. Net price after MSP margin is unknown.; Score: 4
- **Cost Structure** Note: Done-with-you onboarding is labor. Possible secure-hosting cost is not researched. MSP margin of 25% is my assumption. Costs are unknown and could be large.; Score: 4
- **Key Metrics** Note: Track MSPs signed, clients per MSP, onboarding time, renewal rate, and gross margin after MSP share. None has a baseline yet.; Score: 5
- **Unfair Advantage** Note: None shown. Founder background, MSP ties and funding are not stated. IntelliGRC has a $3.5M seed and an MSP focus. Apptega raised $15M. Vanta raised $150M.; Score: 2
**Headline:** Weakest block: Unfair Advantage. Nothing in the brief shows why you beat IntelliGRC, Paramify or cheaper MSP tools.

### Unit economics

**Cac:** About $2,600 per client (assumption)

**Ltv:** About $6,800 per client (assumption-based)

**Ratio:** About 2.6 to 1 (below the usual 3 to 1 bar)

**Payback:** About 15 months (assumption-based)

**Gross margin:** 70% (assumption; includes onboarding labor and hosting, which are not costed)

**Why this price:** The market gives only loose anchors. Cyber Verify is reported at $99 to $299 a month per client, and Paramify at $8,000 to $25,000 a year. Neither figure is confirmed on a vendor page. The mid-tier price of $325 a month is under the $383 median, so it is easier for MSPs to say yes while the CMMC deadline is paused. The $5,400 tier is kept for firms that want help with setup. After an assumed 25% MSP margin, the mid tier nets $2,925 a client. A lower entry tier lets MSPs test the tool with a few clients before committing. I could not confirm that MSPs will pay these prices.

### Revenue streams

- **Annual subscription per client** Note: Three tiers, $2,400 to $5,400 a year. Net of an assumed 25% MSP margin. All revenue depends on MSPs bringing clients.; Rank: PRIMARY
- **One-time onboarding fee** Note: Optional. Charge for setup on lower tiers if costs run high. The brief says onboarding appears included, unconfirmed. No price evidence found.; Rank: SECONDARY
- **MSP platform or partner fee** Note: Idea only. A flat fee for multi-client dashboards. Competitors such as FutureFeed run partner programs, but I found no fee data.; Rank: SECONDARY

### Pricing position

**Read:** Your $5,400 sits in the middle of a wide, thin set of prices. It is well above the cheapest reported MSP-first tool. It is below Paramify, but Paramify may serve bigger teams. A small firm that compares prices could pick the cheaper tool. I would price the entry tier lower and keep $5,400 only for the tier with onboarding. Check Cyber Verify and Paramify prices on their own pages before relying on any of this.

**Entry range:** About $99 to $667 a month per client ($1,188 to $8,000 a year), reported and unverified. The founder's $7,500 to $40,000 range is also unverified.

**Median entry:** About $383 a month (median of only two reported figures, $99 and $667; none confirmed on a vendor page)

**You vs median:** The brief's $450 a month is about 18% above the median. My recommended mid tier of $325 a month is about 15% below it. Treat these as rough, since the median rests on two figures.

**Dominant model:** Subscription per client. MSP tools charge per client tenant per month. Paramify charges per company in annual plans. I could not confirm the model for the other rivals.

#### Competitor prices

- **Cyber Verify** Label: $99 to $299 per client tenant per month (reported by MSPAlliance; entry $99 used). Not confirmed on vendor page.; Monthly: 99
- **Paramify** Label: Level 2 plans $8,000 to $25,000 a year (reported by Defense Compliance Report; entry $8,000 / 12 = about $667). Review site may take referral pay. Vendor page not read.; Monthly: 667
- **IntelliGRC** Label: Price not found. One Reddit user called it 'reasonably priced'.
- **Apptega** Label: Price not found.
- **FutureFeed** Label: Has a pricing page, but I did not read the figures.
- **Vanta** Label: Price not found. General compliance tool, not CMMC-specific.
- **Compliance Scorecard** Label: Prices per client, but no figure found.
**Recommended monthly:** 325

**Optimistic prices:** If Phase II resumes and MSPs say they would resell, hold the $5,400 full tier ($450 a month) and raise the Evidence tier to $4,500 a year. Add a per-MSP platform fee of a few hundred dollars a month (my idea, no market data). This needs proof that MSPs will pay above the reported Cyber Verify price.

## Go-to-Market

**Verdict:** The people who pay are MSPs, and through them the small defense firms they serve. Small firms feel the pain. Quotes of $100,000 to $336,000 over two years were reported in one Reddit thread (snippet). But the MSP decides which tool gets used. MSPs already buy per-client tools, so the habit exists. The evidence for your exact product is thin. I found no one asking for a $5,400-a-year, MSP-sold evidence tool. The price sits between rivals. Paramify Level 2 plans run $8,000 to $25,000 a year, per one review site that may take referral pay. Cyber Verify is reported at $99 to $299 per client per month ($1,188 to $3,588 a year). I could not verify that on the vendor's page. Your net price after MSP margin is unknown. The $270M TAM is my own calculation with assumptions behind it.

The timing is the larger risk. DoD suspended CMMC Phase II on July 13, 2026, and the pause was later locked in by a binding class deviation (Washington Technology headline). Self-assessment, SPRS and annual affirmation still apply, but the auditor deadline that drives urgency is gone. Do not treat this as launch-ready. Pitch self-assessment and SPRS accuracy first, and auditor-ready evidence second. Test whether MSPs will resell at a margin that leaves you a viable net price. IntelliGRC, a funded MSP-first rival ($3.5M seed), is already in your channel. Your concrete next step is to interview 10 to 15 MSPs that serve defense suppliers. Ask what they pay per client today. Ask what margin they need. Ask whether they would resell a $5,400-a-year tool while Phase II is suspended.

### Channels

- **Direct outreach to MSPs serving defense clients** Rank: PRIMARY; Reach: DIRECT REACH; Est cac: About $1,500 to $3,000 per MSP (assumption: founder time and a short pilot, no data). Each MSP may bring several clients, but that is untested.; Evidence: MSPs already compare per-client tools such as Compliance Scorecard and Apptega (r/msp thread). Rivals like IntelliGRC and Apptega target this same buyer, so the channel is proven and contested. No count of MSPs serving defense firms found.
- **Community content on r/msp, r/CMMC and r/NISTControls** Rank: SECONDARY; Reach: PARTIAL REACH; Est cac: About $200 to $800 per qualified MSP lead (assumption, mostly founder time).; Evidence: Small firms and MSPs ask about SSPs, evidence and tools there. One request for a tracking tool got only a vendor reply. Posters are often MSPs or consultants. Self-promotion can backfire, and rivals already post.
- **Partner and marketplace listings with MSP platforms (Kaseya, NinjaOne, ScalePad and similar)** Rank: LATER; Reach: PARTIAL REACH; Est cac: Unknown. Assume $2,000 to $5,000 per MSP including integration work (assumption).; Evidence: These vendors publish CMMC guides for MSPs, and ScalePad has a CMMC ControlMap page. I did not find marketplace terms or fees. Needs a product with proof first.
- **MSP events such as The MSP Summit** Rank: LATER; Reach: PARTIAL REACH; Est cac: About $3,000 to $8,000 per MSP won (assumption: travel, ticket and booth, low conversion).; Evidence: The MSP Summit 2026 exists, per its site. I found no data on defense-focused MSP attendance or ticket cost. Worth it only after you have case studies.
- **Direct to small defense firms and prime supplier programs** Rank: LATER; Reach: WEAK REACH; Est cac: About $2,000 to $4,000 per firm (assumption), which is high against a $5,400 first-year price.; Evidence: Primes ask subcontractors for SPRS and CMMC reports, but I found no supplier-program route. Selling to each small firm is the work the MSP model is meant to avoid. Reach is weak and the buyer is price-sensitive.

- **MSPs serving small defense suppliers** Fit: High fit; Who: Small and mid-size MSPs and MSSPs with a handful of defense clients. Often 1 to 3 staff handle compliance work on top of IT support.; Budget: Unknown. Per-client tools in the market range from $1,188 to $3,588 (Cyber Verify, unverified) up to $8,000+ (Paramify). Their margin need is not known. I assumed 25% in the market work. Test it.; Next buyer: The MSP's owner or head of security or compliance, then the small client's owner or ops manager who signs the MSP quote.; How they buy: They compare multi-tenant, per-client tools (Reddit thread: Compliance Scorecard vs Apptega). They ask peers on r/msp and run a pilot with one or two clients before rolling out. They want to bill clients with a margin.; Share of tam: About 30% of the TAM, or $81M gross (assumption: MSP-reachable share, no data). I found no count of MSPs serving defense firms. Secondary sources say 40,000 to 50,000 US MSPs exist in total.; How they think: CMMC is a big workload they must also meet themselves. A tool is worth it if it saves hours across many clients. They fear tools that make them look like a middleman or squeeze their margin. Many sell CMMC as a bundled service.
  - Where:
  - r/msp
  - r/CMMC
  - Kaseya, NinjaOne, Huntress and N-able blogs on CMMC for MSPs
  - Managed Services Journal
  - The MSP Summit
  - Triggers:
  - A client's prime asks for an SPRS score or CMMC report.
  - A client bid that needs a current score.
  - Landing a second or third defense client.
  - Objections:
  - Phase II is suspended, so clients may delay spending.
  - Cheaper MSP-first tools already exist, and IntelliGRC is MSP-built.
  - Your margin is unclear, and they may keep CMMC as a service rather than resell software.
  - Pain points:
  - One MSP on Reddit called CMMC a monster with over 100 controls and said it must meet Level 2 itself to serve Level 2 clients.
  - Handling evidence and SPRS for many clients by hand.
  - Tools built for single companies, not multi-client work.
- **Small defense subcontractors (under 50 staff) with Level 2 in their contracts** Fit: Medium fit; Who: Machine shops, parts makers and engineering firms with 10 to 50 staff. Owner or operations manager, with no compliance staff, often one IT person or an MSP.; Budget: Small. Reddit snippets show a firm passing Level 2 for about $35k, and another at about $12k a year for managed services. Software is a small part of the bill. The $5,400 would need to come from existing compliance budget.; Next buyer: The MSP or consultant who recommends the tool. The small firm's owner signs off.; How they buy: They ask their MSP or a consultant first. They look at Reddit threads asking if a consultant is needed. They buy when a prime or contract requires it.; Share of tam: All of the TAM, $270M (range $216M to $324M, calculated from a C3PAO page figure and an assumed 50% under-50-staff share). Direct reach is weak. Only the MSP-reachable slice is realistic.; How they think: CMMC is a cost, not a goal. They want the cheapest route to keep the contract. Many ask whether they need a consultant at all.
  - Where:
  - r/CMMC
  - r/NISTControls
  - Prime supplier portals and emails (assumption)
  - Local manufacturing and defense small-business events (assumption, not found in research)
  - Triggers:
  - A prime requests an SPRS score or CMMC report.
  - A solicitation lists Level 2.
  - An assessor or prime flags a gap.
  - Objections:
  - Phase II pause means no hard deadline.
  - Software does not make them compliant. A reviewer warned a polished SSP can hide an incomplete program, with False Claims Act risk.
  - Another $450 a month on top of their MSP bill.
  - Pain points:
  - Newcomers do not know what an SSP must contain or how the 110 requirements map to evidence.
  - Quotes of $100k to $336k over two years (Reddit snippet).
  - No staff time for paperwork.
- **Independent CMMC consultants and registered practitioners serving small firms** Fit: Low fit; Who: Solo or small consulting shops that run gap assessments and SSPs for several small defense clients.; Budget: Unknown. Gap-assessment tiers like Paramify's $2,000 suggest a per-client budget in the low thousands (one review source).; Next buyer: The small firm that hires them, who may then keep the subscription.; How they buy: They buy tools that speed up their own deliverables, and they pay per client or per seat. Not tested.; Share of tam: Unknown. I found no count. It overlaps with the first two segments.; How they think: The tool must make them faster, not replace them. They will resist any product that lets clients skip the consultant.
  - Where:
  - r/CMMC
  - r/NISTControls
  - LinkedIn CMMC posts
  - Triggers:
  - Taking on a new client.
  - A client asking for a readiness score before a bid.
  - Objections:
  - Your model is built for MSPs, not consultants.
  - They may prefer spreadsheets or templates they already own.
  - Pain points:
  - Repeating the same SSP and evidence work for each client.
  - Showing clients proof an assessor will accept.
**Who pays:** MSPs choose and often resell the tool. The small defense subcontractor (under 50 staff) pays the subscription, usually folded into its MSP bill. How the MSP is paid (resale margin, referral fee or wholesale) is not defined in the brief. Primes also push subcontractors to show SPRS and CMMC reports, but they do not pay.

### Master channel

**Why:** The MSP is the buyer and the channel. One MSP deal brings several small defense clients, so you do not sell to each firm. MSPs already ask peers about per-client tools on r/msp. Outreach also doubles as the interviews you need to settle margin and price. The research found no data on how many MSPs serve defense firms, so you must build that list yourself.

**Name:** Direct outreach to MSPs that serve defense clients, using r/msp and r/CMMC as the way in

#### Steps

- Build a list of 100 MSPs that say they support CMMC or defense clients, using their websites, LinkedIn and r/msp posts. Contact 30 and book 10 to 15 interviews on price, margin and the Phase II pause.
- Offer 3 to 5 of them a free pilot with one real client. Run it for 60 days. Measure hours saved and whether they would pay the $5,400 with a stated margin.
- Turn what you learn into short, honest posts on r/msp and r/CMMC on SPRS scoring and evidence for small firms. Do not pitch. Answer questions. Then ask the pilot MSPs for referrals.
**What people pay:** Evidence is mixed and mostly second-hand. Paramify Level 2 plans: $8,000 to $25,000 a year, with a $2,000 gap-assessment tier (one review site). Cyber Verify: $99 to $299 per client tenant per month, or $1,188 to $3,588 a year (MSPAlliance, not verified on the vendor page). Other prices I did not find: IntelliGRC, Apptega, Compliance Scorecard. Small-firm anecdotes from Reddit snippets: about $12k a year for managed services, $30k to $60k for an assessment, one firm passing Level 2 for about $35k, and M365 GCC High at roughly $800 per user per year. Your $5,400 sits above the cheapest MSP tool and below Paramify. The founder's $7,500 to $40,000 range for incumbents is not verified.

## Playbook

### Anti bias

- Ask only about the past. Do not say "would you". People are poor at predicting what they will buy, and they say yes to be polite.
- Do not pitch or describe the $5,400 price in the first 20 minutes. Ask what they pay and how they are billed today, then listen.
- Count money, hours and named tools as evidence. Count compliments and "sounds useful" as zero.
- Write down red signals as carefully as green ones. Do not drop an interview because the answer hurt. With the Phase II pause, expect some "not now" answers and record them.
- Do not interview only friendly MSPs or people from referrals. Include some who use a rival tool or do it by hand. Mark each interview with how you found the person.

### Messaging

- **MSPs that support small US defense subcontractors** Cold email: Hi [Name],

I'm researching how MSPs handle NIST 800-171 evidence and SPRS scores for small defense clients. I'm not selling anything yet.

Since Phase II was paused, I want to learn what you still do for these clients, what tools you use, and where the work eats your time.

Could I ask you six questions on a 20-minute call? I'll share a short summary of what I hear from other MSPs.

If you don't handle defense clients, tell me and I won't write again.

Thanks,

  - Stop rebuilding evidence for each defense client
  - Multi-client 800-171 tracking for MSPs
  - Copy to avoid:
  - "Get your clients audit-ready fast": the tool cannot promise a pass, and a polished file can hide gaps. That raises false-claims risk.
  - "Phase II deadline is coming, act now": DoD suspended Phase II on July 13, 2026. False urgency will cost you trust.
  - "Cheaper than other CMMC tools": I could not verify rival prices, and some reported ones are lower than $5,400 a year.
- **Small defense subcontractors with under 50 staff** Cold email: Hi [Name],

  - Your MSP can run your CMMC records with you
  - Copy to avoid:
  - "Pass your CMMC Level 2 audit": no software can promise that, and the third-party step is paused. Say what the tool does, not what the assessor will decide.
  - "You will lose your DoD contracts without this": it is a scare claim I cannot support, and the rule is under review.
  - "Save thousands vs. consultants": I have no data on savings. Software is only part of the cost, since small firms report the environment drives most of it.

### Channel tactics

- **Direct outreach to MSPs that serve defense suppliers (LinkedIn plus email)** Rank: 1 - Primary
  - First steps:
  - Build a list of 60 MSPs that mention CMMC or NIST 800-171 on their sites. Note their size and whether they list defense clients. Aim for 12 booked interviews.
  - Send the research-only DM and email above to the owner or security lead. Follow up once after 5 days. Do not pitch in the first message.
  - After each call, log tools named, hours spent, how clients are billed and any 'not now' reasons. Stop and rethink if fewer than 4 of 12 report paying for or billing a tool today.
- **Community threads on r/msp and r/CMMC** Rank: 2 - Secondary
  - First steps:
  - Read the last 3 months of posts on SPRS, SSP and evidence. Copy the exact words people use for the pain into a doc.
  - Answer 5 to 10 real questions with useful help and no link. Check each subreddit's self-promotion rules first.
  - Where someone describes the problem in detail, send a private message asking for a 20-minute chat. Do not mention a product.
- **Referrals from consultants and small-business support offices** Rank: 3 - Test later
  - First steps:
  - List CMMC consultants and advisors in your area, plus local Manufacturing Extension Partnership and APEX Accelerator offices. Verify what exists and who runs them.
  - Ask 5 of them for an introduction to 2 small suppliers each, for research calls only.
  - Ask each referrer what they bill small suppliers for evidence work today. Note whether they see software as a help or a rival.

### Interview guide

- **MSPs that support small US defense subcontractors (primary buyer)** Target interviews: 12
  - Where:
  - r/msp and r/CMMC (read first, reply to people who describe the problem, do not pitch)
  - LinkedIn search: owners and security leads at MSPs that list CMMC or NIST 800-171 on their site
  - MSP peer groups and events, such as The MSP Summit (verify dates and format before you go)
  - Warm introductions from consultants or IT vendors who already work with defense-supplier MSPs
  - Questions:
  - Walk me through the last defense client you set up for NIST 800-171 work. What did you do first, and what came next?
  - Tell me about the last time you built or updated a client's SPRS score. Who did it, what did you use, and how long did it take?
  - What do you use today to track controls and evidence across your clients? What did you use before that, and why did you stop?
  - Tell me about the last time a client, a prime or an assessor asked for proof of a control. How did you find it, and how long did it take?
  - Since the July 13, 2026 pause of Phase II, what have you changed in the work you do for defense clients? Did any client speed up, slow down or stop?
  - Think about the last compliance tool you added or dropped. Who decided, how did you charge clients for it, and what did you keep?
  - Red signals:
  - They only speak in general terms or have no defense clients today.
  - They say CMMC is a small bundled add-on and their current method is fine.
  - They see a vendor tool as a threat to their own consulting hours and will not resell it.
  - Green signals:
  - They name a real tool or spreadsheet and say how many hours it costs them per client.
  - They have already billed clients for compliance software or services, and can tell you how.
  - They tell a story of a lost, delayed or painful client case caused by evidence or SPRS work.
- **Small defense subcontractors with under 50 staff (end user)** Target interviews: 10
  - Where:
  - r/CMMC and r/NISTControls (people asking how to start; reply with help, not a pitch)
  - LinkedIn search: owners, operations and quality managers at small machine shops and manufacturers that list DoD work
  - Local small-business events run by Manufacturing Extension Partnership or APEX Accelerator offices (verify what exists in your area)
  - Introductions from MSPs you interview, flagged as a biased sample
  - Questions:
  - Tell me about the last time a prime or the DoD asked you for proof of your cybersecurity. What did they ask for, and what did you send?
  - Walk me through how your SPRS score was worked out the last time. Who did it, and what did it cost you in time or money?
  - Where do your control records live today, such as policies, screenshots and logs? When did you last open them, and why?
  - Tell me about the last time you paid someone for CMMC or NIST 800-171 help. Who did you pay, what did you get, and who made the call?
  - Since the July 2026 pause, what have you done differently on CMMC, if anything? Did you stop or start any project?
  - Tell me about a bid or contract where cyber requirements changed what you did. What happened?
  - Red signals:
  - They do not know their score and have never been asked for it.
  - They say their MSP or consultant handles everything and they never see it.
  - They only found out about CMMC from a vendor and have no contract that needs it.
  - Green signals:
  - They can name who owns the SPRS score and what they paid for help.
  - A prime has asked them for a score or proof, and they had to scramble.
  - They keep evidence in scattered places and describe a specific moment it cost them time.

## Validation

### Tests

- **MSP interviews with a money ask** Cost: $0 to $300 (landing page and scheduling tool); Days: 21; Pass: At least 4 of 12 sign a letter of intent or pay a deposit.; Method: Find 12 MSPs with defense clients through r/msp, r/CMMC and LinkedIn. Hold 30-minute calls. Ask for current spend, margin and the pause's effect on clients. Show a one-page offer at $5,400. Ask for a letter of intent or a $500 refundable deposit.
- **Price and rival teardown** Cost: $0 to $200; Days: 7; Pass: You can name at least one clear gap, and confirm a comparable MSP-facing tool lists within $1,000 of $5,400. Otherwise cut the price.; Method: Read public pricing pages for Paramify and FutureFeed. Check the unverified Cyber Verify $99 to $299 per month figure on its own page. Book demos for IntelliGRC and Apptega. Record price per client, features, multi-client views and MSP terms.
- **Pause-impact survey** Cost: $0 to $100; Days: 10; Pass: At least 6 of 10 still plan to spend on SPRS or evidence tooling within 6 months.; Method: Post a 6-question survey in r/CMMC, r/msp and LinkedIn. Ask whether they paused spending after July 13, 2026 and what they still plan to buy. Get 10 or more answers.
- **CUI scope expert review** Cost: $300 to $800 (assumption); Days: 14; Pass: Both experts say in writing that the design avoids CUI scope, or name a fix you can afford.; Method: Book 1-hour paid calls with two independent CMMC consultants or assessors. Show the hash-and-link design. Ask whether the tool sits in the customer's assessment scope and whether FedRAMP Moderate would be needed. Read the DoD text first.
- **Concierge pilot** Cost: $0 cash; about 30 hours of your time; Days: 30; Pass: Onboarding takes 15 hours or less per client, and both MSPs say they would pay $5,400 a year for the tool version.; Method: With 2 MSPs, take 2 of their clients through a spreadsheet-based SPRS score and evidence pack by hand. Charge a reduced pilot fee. Track hours and whether the MSP and client accept the pack.

### Today

**Summary:** The pain is real. The evidence on how people solve it today is thin and mostly second-hand. Small firms usually lean on an MSP or a consultant. They also use spreadsheets, Microsoft tools or a CMMC-specific platform. MSPs already buy per-client tools. Many sell CMMC as a bundled service. Costs are high and the paperwork is confusing. Most of this comes from Reddit snippets, vendor pages and trade press. I found no buyer asking for a $5,400-a-year, MSP-sold evidence tool. The paused third-party certification weakens urgency. Self-assessment, SPRS scores and annual affirmation still apply, per law-firm and press sources. I did not read the primary DoD text for that.

**Evidence:** SOME EVIDENCE

**Go rule:** GO only if all of these hold: at least 4 of 12 MSPs commit money, the median acceptable price is at least $4,000 a year with an MSP margin of 30% or less, at least 6 of 10 buyers say the pause does not stop spending, and two experts confirm a CUI-light design works. STOP if fewer than 2 of 12 MSPs commit, or if the median acceptable price is under $3,000. If results fall in between, narrow the idea to self-assessment and SPRS support at a lower price, and retest. Most ideas do not pass. Be ready to stop.

### Test first

**Bet:** MSPs that serve defense suppliers will resell a $5,400-a-year evidence tool, at a price that leaves you a workable net after their margin, while third-party Level 2 certification is paused. Nobody in the research has asked for this exact product. Cyber Verify is reportedly $1,188 to $3,588 a year per client, and Paramify's Level 2 plans are reportedly $8,000 to $25,000 a year. Both figures are unverified. Your net price is unknown because the MSP margin is not stated.

**Risk:** HIGH RISK

**How to test:** Interview 12 MSPs that already support defense clients. Find them in r/msp, r/CMMC and LinkedIn. Ask what they pay per client today, how they do SPRS and evidence now, what margin they need, and whether the pause changed client spending. Show a one-page offer at $5,400 a year with an MSP margin range. Ask for a signed letter of intent or a refundable $500 pilot deposit. Do not build anything first. Cost: about $0 to $300 for outreach and a landing page.

### Assumptions

- **MSPs that serve defense suppliers will resell a third-party platform. They will not use their own bundled service or a rival such as IntelliGRC, Apptega or Cyber Verify.** Risk: HIGH; Test: Interview 12 MSPs. Ask which tool they use today and why. Ask for a signed letter of intent at $5,400. Pass if at least 4 of 12 sign or pay a deposit.
- **$5,400 a year per client is acceptable after the MSP margin. Cyber Verify is reportedly $1,188 to $3,588 a year and Paramify $8,000 to $25,000. Neither figure is verified.** Risk: HIGH; Test: Check public price pages and ask 3 to 5 MSPs for their real per-client cost. Ask each MSP what price is too cheap, fair and too expensive. Pass if the median acceptable price is $4,000 or more.
- **The Phase 2 pause does not kill near-term buying. Small firms will still pay for self-assessment, SPRS and evidence work.** Risk: HIGH; Test: Ask 10 small defense suppliers and MSPs whether they paused spending after July 13, 2026. Pass if at least 6 of 10 still plan to spend on SPRS or evidence tooling in the next 6 months.
- **Your tool can avoid holding controlled unclassified information (CUI), for example by storing only hashes and links. That would avoid FedRAMP Moderate cost and keep you out of the customer's assessment scope.** Risk: HIGH; Test: Pay two independent CMMC consultants for a 1-hour review of the design. Pass if both say in writing that it stays out of scope.
- **The 30% MSP-reachable share and the 25% MSP margin are roughly right. Both are my assumptions with no data behind them.** Risk: MEDIUM; Test: Ask each interviewed MSP what share of its defense clients would take software and what resale margin it expects. Pass if the median expected margin is 30% or less and at least 3 in 10 clients would take software.
- **Enough firms with under 50 staff need Level 2. Many covered firms need only Level 1.** Risk: MEDIUM; Test: Ask each MSP how many of its defense clients handle CUI and have under 50 staff. Pass if the median MSP has at least 5 such clients.
- **Evidence hashing, SPRS scoring and auditor-ready export are different enough from IntelliGRC, Paramify, FutureFeed and Apptega. I have no feature comparison for most of these.** Risk: MEDIUM; Test: Book demos or trials of 4 rivals. Score each on SPRS calculation, evidence hashing, multi-client views and setup time. Pass if you find one gap that at least 5 of 12 MSPs rank in their top 3.
- **The founder can deliver done-with-you onboarding at $5,400 a year without losing money. Founder background and team are unknown.** Risk: LOW; Test: Run 2 onboardings by hand with spreadsheets and record hours. Pass if onboarding takes 15 hours or less per client. The 15 hours is my assumption.

### Validate before building

- **Will MSPs that serve defense clients commit money to resell this at $5,400 a year?** Proof: At least 4 of 12 MSPs interviewed sign a letter of intent or pay a refundable deposit of $500 or more within 30 days.
- **Is the margin workable after the MSP takes its cut?** Proof: The median MSP asks for a margin of 30% or less. That leaves at least $3,780 a year per client, which must cover your onboarding cost. The 30% threshold is my assumption.
- **Does demand survive the Phase 2 pause?** Proof: At least 6 of 10 small suppliers or MSPs say they will still buy SPRS or evidence tooling within 6 months, even without a third-party audit deadline.
- **Can you stay out of CUI scope?** Proof: Two independent CMMC assessors or consultants confirm in writing that a hash-and-link design keeps the tool out of the customer's assessment scope. Budget $300 to $800 (my assumption).
- **Is there a gap that rivals leave open?** Proof: After demoing at least 4 rivals, at least 5 of 12 MSPs name the same unmet need in their top 3 reasons to switch, and you can build it in under 3 months.

## Financial

**Verdict:** This is a hard first year, and the numbers rest on my assumptions. I assume a burn of about $14,000 a month for a founder plus a part-time contractor. I assume the MSP keeps 25% of the $5,400 price, so you net $4,050 a year, or $337.50 a month, per customer. At that net price you need about 42 paying customers to cover the burn. My middle case reaches 30 customers by month 12 and breaks even around month 15. That needs roughly $125,000 of cash, also my estimate. The cautious case reaches only 10 customers and does not break even in year one. I put the cautious case at 45%, the middle at 40% and the optimistic at 15%. Those odds are my judgement, not data.

The risks are large. DoD suspended CMMC Phase II on July 13, 2026, so the auditor deadline that drives urgency is gone for now. A lower-priced rival, Cyber Verify, is reported at $99 to $299 per client per month. I could not confirm that on the vendor's own page. IntelliGRC raised a $3.5M seed to sell to MSPs. Nobody in the research asked for a $5,400-a-year MSP-sold tool. Whether you would hold CUI is unresolved. The founder's background and any MSP relationships are unknown. Expect this idea to score in the 50s at best and not be launch-ready. Your concrete next step is to interview 10 to 15 MSPs that serve defense suppliers. Ask what they pay per client today, what margin they need, and whether they would resell a $5,400 tool while Phase II is paused. Do not build until at least three will sign a letter of intent.

### Scenarios

- **CAUTIOUS** Driver: The Phase II pause keeps MSPs and small firms from buying, and MSPs stay with bundled services or cheaper per-client tools. MRR is net to you after an assumed 25% MSP margin ($337.50 per customer per month).; M6 mrr: 1012.5; M12 mrr: 3375; Likelihood: 45% (my judgement); M6 customers: 3; M12 customers: 10
- **MIDDLE** Driver: A few MSPs resell to several clients each after paid pilots, driven by prime contractors asking for SPRS scores and self-assessments. MRR is net after an assumed 25% MSP margin.; M6 mrr: 3037.5; M12 mrr: 10125; Likelihood: 40% (my judgement); M6 customers: 9; M12 customers: 30
- **OPTIMISTIC** Driver: DoD reinstates third-party assessments soon, and one or two MSPs adopt the tool as their default across a defense client base. MRR is net after an assumed 25% MSP margin.; M6 mrr: 6750; M12 mrr: 23625; Likelihood: 15% (my judgement); M6 customers: 20; M12 customers: 70

### Raise plan

**Note:** Year-one cash need is about $118K in the middle case and about $154K in the cautious case. Both are my estimates from the assumed $14,000 burn. A priced round is premature because demand for this exact product is unproven and policy is unsettled. You could cut burn by taking less founder pay or working part-time on it while you test. Raise only after MSPs show they will pay. Comparable funded rivals, IntelliGRC and Apptega, are much better capitalised.

#### Proofs

- At least 3 signed letters of intent from MSPs at $5,400 a year per client, with the MSP margin written down.
- 5 or more paying pilot subcontractors through at least 2 MSPs, still active after 90 days of the Phase II pause.
- An MSP margin or wholesale price that MSPs accept, so you know your real net price per customer.
- A written view from a lawyer or C3PAO on whether a design that holds only evidence hashes and links keeps you out of the customer's CUI scope.
- SPRS scores from your tool matching the DoD scoring method on 20 sample assessments, reviewed by a qualified assessor.
**Next round:** Bootstrap first. Then a small angel or pre-seed round of about $250K (my estimate), only after the proofs below.

### Fundability

**Note:** Low for now. The pain is real, but demand for this exact product is unproven. The Phase II pause removes the deadline. A reported lower-priced rival exists. The MSP margin is unknown. The founder's background is unknown. Investors would likely wait for signed MSP commitments and paying pilots. The score could rise if you collect the five proofs.

**Score:** 32

**Monthly burn:** $14,000

**Burn benchmark:** $14,000 a month is my own assumption for a founder plus one part-time contractor, and I found no sourced benchmark for burn at this stage. For scale, IntelliGRC's $3.5M seed would cover about 250 months at this rate, so a small raise or bootstrapping fits this idea better than a large round.

### Burn breakdown

- **Founder pay (modest salary, ASSUMPTION)** Pct: 42.9; Amount: $6,000
- **Part-time contractor for onboarding and compliance review (ASSUMPTION)** Pct: 21.4; Amount: $3,000
- **MSP sales and marketing: events, outreach tools, partner materials (ASSUMPTION)** Pct: 14.3; Amount: $2,000
- **Hosting, security tooling and a pen-test reserve (ASSUMPTION)** Pct: 10.7; Amount: $1,500
- **Legal, insurance and accounting (ASSUMPTION)** Pct: 7.1; Amount: $1,000
- **Other tools and contingency (ASSUMPTION)** Pct: 3.6; Amount: $500

### Similar raises

- **IntelliGRC** Note: Multi-tenant GRC platform for MSPs and MSSPs aimed at CMMC. Seed closed Jan 31, 2026 per the research. The most direct rival.; Amount: $3.5M seed
- **Apptega** Note: Compliance platform for security providers and MSPs. Raise announced April 2024. I did not see CMMC-specific detail.; Amount: $15M
- **Vanta** Note: Large general compliance platform, July 2025. It publishes CMMC guidance. Not a like-for-like comparison, but it shows who you compete with for attention.; Amount: $150M Series D at a $4.15B valuation
- **GovEagle** Note: AI proposal platform for government contractors. Adjacent, not a CMMC tool. It shows small rounds exist in the govcon software space.; Amount: $2.5M
**Break even month:** 15

**Customers to break even:** 42

## Action Plan

### Timeline

- **Week 1** Milestone: You have a target MSP list, a verified view of the current rules and rival prices, and interviews booked.
  - Tasks:
  - **Build a list of 40 US MSPs that name CMMC or NIST 800-171 on their websites. Use MSP-focused directories, Reddit r/msp and r/CMMC, and LinkedIn. The 40 is a working target, not a market figure.** Success: List has 40 named MSPs with a contact for each. At least 15 are marked as likely to talk.
  - **Read the Department of War suspension notice, the class deviation coverage, and the DoD CMMC FAQ. Write down what still applies: self-assessment, SPRS score and annual affirmation.** Success: A one-page summary exists that cites the source page for every claim. Anything you could not confirm is marked as unconfirmed.
  - **Open the pricing pages for Paramify, FutureFeed, Apptega and IntelliGRC. Check the Cyber Verify price on its own page. Record plan, price, and whether it is per client.** Success: A table has one row per rival. Each price is marked verified (vendor page) or not found.
  - **Write a 20-minute MSP interview script. It covers how they sell CMMC today, current tool and cost per client, margin they expect, and effect of the pause. Send 15 outreach messages.** Success: Script is done. At least 5 interviews are booked by day 7.
- **Month 1** Milestone: You have 10 or more interviews done and know the MSP margin, the scope decision, and whether any MSPs will pilot.
  - Tasks:
  - **Complete 10 to 15 MSP interviews. Record answers in a shared sheet with the same columns for each call.** Success: At least 10 interviews are logged. You can state how many MSPs already pay for a per-client tool and the range they pay.
  - **Build a simple margin model with the numbers MSPs gave you. Compare resale margin, referral fee and wholesale price at $5,400 and one lower price. The brief gives no margin, and the earlier 25% is an assumption. Replace it with interview answers.** Success: Model shows net revenue per client for each option. Each input is marked as interview data or assumption.
  - **Make and document the scope decision: hashes and links only, or file storage. Get two outside opinions from a registered practitioner or C3PAO contact.** Success: Written decision exists with two named opinions. Hosting cost is either ruled out or listed as a known unknown.
  - **Build a clickable mockup of the control map, SPRS score and evidence package export. Show it to every MSP you interview. Ask each one to sign a pilot letter or pay a deposit.** Success: At least 3 MSPs sign a letter of intent or pilot. If fewer than 3, you have a written reason from each of the others.
- **Month 3** Milestone: Pilots are running with real clients. You can decide to go, change the pitch, or stop, using pilot data and not opinion.
  - Tasks:
  - **Build a minimal product for the pilots: NIST 800-171 control map, SPRS score calculator using the DoD assessment method, evidence file hashing, and package export. Leave out everything else.** Success: A pilot MSP can onboard one client end to end in under one working day without your help on the second client.
  - **Run pilots with 3 MSPs and at least 5 end clients in total. Have a registered practitioner review the SPRS score output on at least 3 clients to check accuracy.** Success: At least 5 clients have a score and an exported package. Reviewer finds no scoring errors, or every error is fixed and logged.
  - **Ask each pilot MSP to pay. Charge at least a discounted rate at the price tested in Month 1.** Success: At least 2 MSPs pay for at least 1 client each. Record the number of paid clients and the monthly revenue.
  - **Hold a go, change or stop review. Check four things: MSPs paying, net price per client, whether the pause has ended or been changed, and scope cost. Write the decision down.** Success: A one-page decision note exists. It names the pitch you will use next, with the evidence for it, or the reason you stopped.

### Key hires

- **Part-time CMMC practitioner or advisor (Certified CMMC Professional or Assessor)** When: Before the first pilot goes live, around Month 2. Founder background is not stated, so if you have no compliance experience, hire sooner.; Priority: CRITICAL; Viable until: About $10,000 MRR. That is roughly 22 clients at the $450-a-month gross price. This is my assumption. Net revenue is lower once the MSP margin is known.; Solo alternative: Learn NIST SP 800-171A and the DoD scoring method yourself. Pay an independent practitioner by the hour to review your SPRS scoring logic and evidence package format. Do not skip this review. Wrong scores carry False Claims Act risk, per a reviewer on a Paramify review page.
  - Tools:
  - NIST SP 800-171A
  - DoD assessment methodology
  - SPRS
  - Spreadsheet for control mapping
- **Full-stack engineer (contract first)** When: After at least 3 MSPs sign pilots, around Month 2 to 3. Product stage and founder technical skills are unknown.; Priority: CRITICAL; Viable until: About $15,000 MRR (roughly 33 clients at $450 gross, my assumption). After that, support and bug load will likely need a full-time person.; Solo alternative: If you can code, build the minimal product yourself. If not, hire a contract developer for a fixed scope: control map, score calculator, hashing, export. Use a standard multi-tenant framework so each MSP sees its own clients.
  - Tools:
  - Web app framework you already know
  - Postgres database
  - Cloud host (check scope rules first)
  - Error tracking
- **MSP partner and onboarding manager** When: After about 10 paying clients, or when onboarding takes more than a few hours per client. The brief says onboarding may be included, so it is a cost until you confirm otherwise.; Priority: IMPORTANT; Viable until: About $20,000 MRR (roughly 44 clients at $450 gross, my assumption), if MSPs do most onboarding. Sooner if the vendor must onboard each client.; Solo alternative: Do onboarding yourself and write a short guide plus recorded walkthrough so MSPs onboard their own clients. Limit included onboarding to one session per client until you know the cost.
  - Tools:
  - CRM
  - Video call and recording tool
  - Help center
  - Shared Slack or email channel for MSPs
- **Security and hosting lead (only if the tool stores CUI or evidence files)** When: Only if your Month 1 scope decision says you will hold files. Skip if you hold only hashes and links.; Priority: LATER; Viable until: Not applicable on the hash-only design. If you store files, hosting cost is unknown, so price it before you reach any MRR target.; Solo alternative: Hold only hashes and links, with files kept in the customer's own approved storage. Whether this keeps you outside assessment scope is untested, so confirm with outside experts.
  - Tools:
  - FedRAMP Moderate equivalency guidance
  - Security policy templates
  - Vulnerability scanner
  - Access logging

### Next moves

- **Interview 10 to 15 MSPs that serve defense suppliers. Ask what they pay per client today, how they sell CMMC, and whether they would keep buying while third-party Level 2 certification is paused. Do not pitch. Ask about their last three client deals.** Done when: You have 10 completed interviews with notes. For each MSP you have a recorded answer on current tool, price per client, and whether the pause changed their buying.
- **Read the primary sources yourself. Read the Department of War suspension notice, the class deviation, and the DoD CMMC FAQ. Then open the pricing pages for Paramify, FutureFeed, Apptega and IntelliGRC. Check the Cyber Verify price of $99 to $299 per client per month on its own page, not on a third-party review.** Done when: You have a one-page sheet. It lists what is still required during the pause, which prices you confirmed on vendor pages, and which are still unverified.
- **Settle the CUI scope question before you design anything. Decide if your app will hold evidence files or only hashes and links. Ask two C3PAO or registered practitioner contacts whether a hash-only tool stays outside the customer's assessment scope. Also ask whether hosting files would need FedRAMP Moderate or an equivalent.** Done when: You have a written scope decision, backed by at least two outside opinions. It states what the product stores and what it never stores.
- **Define the MSP deal and test it. Ask each MSP what margin or referral fee they expect: resale margin, referral fee or wholesale price. Then ask 3 of them to commit to a paid or signed pilot at a stated price. Test $5,400 a year and one lower price point.** Done when: You know the net price per client after MSP margin. At least 3 MSPs have signed a letter of intent or paid pilot, or you have written down why they would not.
**Next moves milestone:** In 30 days you know three things from primary sources: what rules still apply during the pause, what MSPs pay today, and whether at least 3 MSPs will sign a pilot at a stated price. If fewer than 3 will, change the pitch or stop. Do not build a full product first.

**Score:** 34

### Watch

- **Product stage is unknown. I can't tell whether you have a working app, a design or an idea. Control mapping and SPRS scoring are easy to copy. Auditor-accepted evidence packages are not, and nobody has shown that assessors will accept your export.** Category: Stage; What to do: Build a small working version. Run a real client's evidence through it. Ask an assessor to review the export and tell you what is missing.
- **MSPs put their name on what they resell. One bad client outcome, such as a failed assessment or a wrong score, hurts you and the MSP. Trust is slow to build in a small, talkative community like r/CMMC and r/msp.** Category: Reputation; What to do: Start with 3 to 5 friendly MSPs. Collect case studies. Be open about what the tool does not do.
- **Possible buyers include GRC platforms and MSP software vendors, but I found no deal data for this niche. A small, rule-driven market with strong rivals may limit what a buyer would pay. Value depends on how the CMMC reform ends.** Category: Exit potential; What to do: Track who buys CMMC and MSP-focused tools. Do not plan around an exit until you have paying customers.
- **DoD says the reform aims to lower barriers for small and non-traditional businesses. That may mean lighter rules or cheaper tools. It could shrink what small firms will pay. The review's outcome and timing are unknown. One report says DoD's reasons for the pause are weakening, so the pause could end sooner.** Category: Legislation; What to do: Set a monthly check of DoD CIO and Federal News Network updates. Decide in advance what you will do if the pause ends and if the rules are loosened.
**Headline:** Real pain, but the auditor deadline is paused, rivals undercut or match you, and the MSP margin is unknown. This is not launch-ready.

### Fix first

- **Your pitch is "auditor-ready Level 2 evidence." On July 13, 2026, DoD suspended CMMC Phase II, the third-party Level 2 certification step. A later report says a binding class deviation locked the pause in. The outcome of the review is unknown. Self-assessment, SPRS scores and annual affirmation still apply. The urgency that would make small firms buy has gone for now. The brief does not mention the pause.** Category: Legislation; What to do: Rewrite the pitch around what still applies: self-assessment, an accurate SPRS score and annual affirmation. Read the DoD text yourself. Do not rely on trade headlines. Ask MSPs whether they would pay for that alone. Plan for both outcomes: the pause ends, or the rules get lighter.; Most severe: true
- **Price is squeezed from both sides. Paramify's Level 2 plans are $8,000 to $25,000 a year (per one review site that may take referral pay). One MSP-focused source lists Cyber Verify at $99 to $299 per client per month. That is $1,188 to $3,588 a year, below your $5,400. I could not verify it on the vendor's page. IntelliGRC, an MSP-focused platform, raised a $3.5M seed in Jan 2026. Apptega raised $15M in 2024 and FutureFeed has a partner program. I found no clear reason to pick you.** Category: Competition; What to do: Check the real prices on the vendor pages for Cyber Verify, Paramify, FutureFeed and IntelliGRC. Try each product as an MSP would. Write down one specific gap you can fill. If you can't find one, do not build yet.
- **Your whole route to market is MSPs, and you have no evidence they will resell. How you pay the MSP is not stated. I used a 25% margin as an assumption, which would leave you about $4,050 a year per client. Many MSPs sell CMMC as a bundled service and may see you as a rival or a margin squeeze. I found no data on how many MSPs serve defense suppliers. Three of the numbers in my market sizing are assumptions: the 50% under-50-staff share, the 30% MSP-reachable share and the 25% margin.** Category: Sales & Marketing; What to do: Interview 10 to 15 MSPs that serve defense clients. Ask what they pay per client now, what margin they need, and whether they would keep buying while Phase II is paused. Get at least 3 to sign a paid pilot or a letter of intent before you build more.
- **Scope risk. Evidence files and system security plans may contain CUI. If you host them, your cloud may fall inside the customer's assessment. The research found it may need FedRAMP Moderate or an equivalent, but nobody costed this or read the rule. The cost could be large. A holds-only-hashes-and-links design is a possible fix, but it is untested.** Category: Technology; What to do: Read the DFARS and CMMC text on cloud providers that handle CUI. Get a written view from a CMMC lawyer or an assessor. Test a design where you store only hashes and links. Cost it before you set a price.
- **Your score output could look like a promise. One reviewer warned that a polished SSP can make an incomplete program look finished, and cited False Claims Act risk. If a client submits a wrong SPRS score from your tool and DoD or a prime challenges it, you could face blame or a lawsuit. This is a risk reported in a review. I did not find any case against a software vendor.** Category: Litigation; What to do: Write clear terms: the tool supports the client's own assessment and does not certify compliance. Show the score logic and assumptions in the app. Ask a government contracts lawyer to review your terms and marketing before launch.
- **Founder background is not stated. The brief shows knowledge of the rule, but it does not say whether the founder has compliance, MSP or defense experience. MSPs and assessors trust people who have done this work. Team size is unknown.** Category: Management; What to do: Say plainly what you have done in this field. If you lack it, add an advisor who has worked as an MSP owner or CMMC assessor, and put them in front of buyers.
- **Funding and runway are not stated. The market is small, with a placeholder SOM of about $3.0M to $4.1M a year, and the sales cycle through MSPs is slow. Onboarding is described as done-with-you and may be included in the price. That costs labor per client and could erode the margin. Rivals have raised money.** Category: Funding; What to do: Work out the cost to onboard one client in hours. Decide whether onboarding is paid or self-serve. Plan runway for at least 12 months of slow MSP sales, with the pause still in force.

### Strengths

- **Sales & Marketing** Note: The pain is real. Reddit threads show small firms shocked by quotes of $100,000 to $336,000 over two years, and newcomers who don't know what an SSP must contain. MSPs say 100+ controls overwhelm them. MSPs already buy multi-client tools, which shows the channel exists. Most of this evidence comes from snippets.; What to do: Use these threads to find people to interview. Ask what they use now and what they hate about it.
- **Competition** Note: There may be room under the high end of the market. Paramify's Level 2 plans run $8,000 to $25,000 a year, so $5,400 is cheaper than the premium tools. Primes also ask subcontractors for SPRS and CMMC reports, which keeps pressure on even without a DoD deadline. Cheaper MSP tools exist, though, so price alone won't win.; What to do: Win on a narrow job, such as small-firm evidence packages, not on price. Prove it with 3 MSP pilots.
- **Legislation** Note: Compliance duties remain even during the pause. DoD says it will enforce NIST 800-171 through self-assessments and some government-led assessments. The covered population is large: DoD estimates about 338,000 entities, about 68% small businesses, though many need only Level 1. Some demand holds.; What to do: Position as the way to keep a defensible SPRS score and evidence. That need does not depend on the pause.

### Pre mortem

- **Legislation** Story: You launch with an "auditor-ready Level 2" message. The Phase II pause stays in force. MSPs tell you their clients are waiting. Some are going "50/50" on whether to continue with assessments, as one thread said. Demos go well, but nobody signs. By the end of the quarter you have a handful of free pilots and no paid MSP contracts. Your story is built for a deadline that no longer exists.; Quarter: Q1; Severity: FATAL; Early warning: MSP interviews end with "send me a note when the rules are final." Fewer than 3 of your first 10 MSPs will commit to a paid pilot.
- **Competition** Story: MSPs compare you with cheaper per-client tools and with larger platforms that have partner programs. One MSP quotes you a rival at $99 to $299 a month per client. Another already uses IntelliGRC and does not want a second tool. To win deals you cut the price and offer a 30% to 40% MSP margin. Your net per client falls to roughly $3,200 to $3,800 a year. Onboarding work is still done by hand, so each client costs you hours. Margins turn thin.; Quarter: Q2; Severity: SERIOUS; Early warning: You discount in more than half of your deals. The MSP asks "why not use what I already have?" and you have no one-line answer. Onboarding takes more than 10 hours per client.
- **Technology** Story: A larger MSP asks whether your platform meets the requirements for a cloud service that handles CUI. Customers have been uploading SSPs and evidence files with CUI in them. You find that hosting may need FedRAMP Moderate or an equivalent, which would be costly. You also learn that a client's wrong SPRS score came from your calculator, and the client blames the tool. The big MSP pauses its pilot and your lawyer bills grow. You have to redesign the product or stop taking uploads.; Quarter: Q3; Severity: FATAL; Early warning: A prospect sends a security questionnaire that asks about FedRAMP or CUI handling and you can't answer in writing. A customer uploads a file marked CUI.

### Regulatory

**Note:** Your whole market is created by DoD rules, and those rules are in flux. Phase II third-party certification is suspended, a review is underway, and the outcome is unknown. A reform could lighten requirements for small firms. There is also a risk specific to you: if your cloud tool holds CUI, it may fall under FedRAMP Moderate or equivalent requirements. That cost was not researched. Your SPRS scoring and evidence output could also raise False Claims Act questions for clients, and possibly for you if the tool overstates compliance. I am not a lawyer. Get advice from a government contracts lawyer before launch.

**Exposure:** HIGH

## Synthesis

### Swot

#### Threats

- From: market; Text: The Phase II suspension removes the near-term third-party certification deadline. Small firms may delay spending, and a Reddit thread says firms are about 50/50 on going ahead. The review outcome is unknown.
- From: competitors; Text: IntelliGRC is an MSP-first platform with a $3.5M seed (Jan 2026). Apptega raised $15M. Vanta raised a $150M Series D. All have more money than you.
- From: community; Text: MSP-first tools are reported at $99–$299 per client per month, below $450. The source is not neutral and I could not confirm it on the vendor's page.
- From: competitors; Text: If your tool hosts evidence or SSPs that contain CUI, you may fall inside the customer's assessment scope. A FedRAMP Moderate or equivalent need was flagged but not costed. Wrong SPRS scores could also bring liability and trust questions.

#### Strengths

- From: community; Text: The pain is real. Small firms call CMMC costly and confusing. They ask what an SSP must contain and how controls map to evidence.
- From: community; Text: The price sits below Paramify's reported $8,000–$25,000 a year for Level 2. That suggests room for a cheaper, simpler product.
- From: community; Text: Selling through MSPs avoids selling to each small firm one by one. MSPs already buy multi-tenant, per-client compliance tools.
- From: brief; Text: The brief shows working knowledge of the CMMC rule, NIST 800-171, SPRS and the DoD evidence guide.

#### Weaknesses

- From: brief; Text: Founder background, team, funding, product stage and MSP relationships are all unstated. Execution risk cannot be judged.
- From: brief; Text: MSP pay (resale margin, referral fee or wholesale) is undefined. Net price to the vendor is unknown, and so is whether onboarding is included.
- From: market; Text: Almost all market inputs are my assumptions: the 50% under-50-staff share, the 30% MSP-reachable share, the 25% MSP margin and the SOM.
- From: competitors; Text: The founder's incumbent price range ($7,500–$40,000) is unverified. Research found cheaper tools in the market, so the 'we are cheaper' story is only partly true.

#### Opportunities

- From: market; Text: Pivot the pitch to self-assessment, SPRS accuracy and annual affirmation. These still apply during the pause. Primes also ask subcontractors for SPRS and CMMC reports.
- From: market; Text: DoD says reform aims to lower barriers for small businesses. A simple, cheap tool for small firms could fit if rules get lighter.
- From: competitors; Text: A hashes-and-links-only design could keep CUI out of your system and position you as complementary to CUI vault tools such as PreVeil. This is untested.
- From: community; Text: MSPs say 100+ controls overwhelm them and they must meet Level 2 themselves. A multi-client workflow could help them. One MSP reply said a multi-client tool made the work far easier (snippet only).

### Tiles

**Price:** $5,400 per year per subscribing subcontractor (about $450/month). Founder's figure, no market test. Net price after MSP margin is unknown.

**Ltv cac:** Cannot be computed. No churn, CAC, MSP margin or onboarding cost is known. Net price per customer is about $4,050/yr only if the 25% MSP margin assumption holds. Test this in MSP interviews.

**Breakeven:** Unknown. Illustration only: if yearly costs were $300,000 (my assumption, not from the brief), breakeven is about 75 customers at $4,050 net each. Real costs, including onboarding and any hosting compliance cost, are not known.

**Top threat:** The Phase II pause (July 13, 2026) weakens the 'auditor-ready' urgency. Named rivals: IntelliGRC (MSP-built, $3.5M seed) and cheaper MSP tools (reported $1,188–$3,588/yr per client, unverified).

**Market size:** TAM about $270M/yr (calculated, range $216M–$324M); SAM about $81M gross, about $61M net of an assumed 25% MSP margin; SOM placeholder about $4.1M gross. Firm count is from a C3PAO web page, not DoD. Credibility: Estimated.

**Pricing tier:** Mid-market-lite: under Paramify's reported $8,000–$25,000/yr for Level 2, above the reported $99–$299/month per-client MSP tools.

**Summary:** CMMC Ready is a $5,400-a-year tool for small US defense suppliers, sold through MSPs. The pain is real: small firms find CMMC costly and confusing, and MSPs are stretched. But the evidence for this exact product is thin, and I would not call it launch-ready. My TAM is about $270M a year (100,000 Level 2 firms x 50% under 50 staff x $5,400). The firm count comes from a C3PAO web page, not DoD. The 50% is my assumption. The SAM is about $81M gross, or about $61M after an assumed 25% MSP margin. The SOM is a placeholder of about $4.1M gross. On July 13, 2026, DoD suspended CMMC Phase II, which removes the third-party certification deadline that drives "auditor-ready" demand. Self-assessment, SPRS scores and annual affirmation still apply. Competition scores 28 out of 100. IntelliGRC (a $3.5M seed, built for MSPs) is the main rival. Paramify charges $8,000 to $25,000 a year for Level 2. One source reports MSP tools at $99 to $299 per client per month, which is below your $450 (not verified on the vendor's page). MSP margin, founder background, product stage and hosting scope (CUI) are all unknown. LTV/CAC and breakeven cannot be computed from the evidence. The next step is 10 to 15 MSP interviews.

**One liner:** A $5,400-a-year SaaS that helps US defense subcontractors with under 50 staff map NIST 800-171 controls, score SPRS and build auditor-ready CMMC Level 2 evidence, sold through MSPs.

### Hypotheses

- **MSPs that serve defense suppliers will resell a $5,400-a-year evidence tool even while Phase II is suspended, at an MSP margin that still leaves the vendor about $4,000 a year per client.** Priority: HIGH; Timeline: 4 to 6 weeks; How to test: Interview 10 to 15 MSPs that already support CMMC clients. Ask what they pay per client today, which tools they use, what margin they need, and whether they would commit to a pilot. Ask what they would pay for self-assessment and SPRS support alone. Do not pitch features first.; Success signal: At least 4 of 10 MSPs name a budget at or near $4,000 net per client per year, and at least 2 agree to a paid or written pilot with 3 or more clients each.
- **A narrower, simpler product (control mapping, SPRS scoring, hashed evidence) beats IntelliGRC, Apptega, Paramify and cheaper per-client tools on setup time for small MSPs, enough to justify $450 a month.** Priority: HIGH; Timeline: 4 to 8 weeks; How to test: Read the public pricing and feature pages of Paramify, FutureFeed, Apptega, IntelliGRC and Cyber Verify, and confirm the reported $99–$299 figure with the vendor. In MSP interviews, ask what they dislike about their current tool. Run a clickable prototype test: can an MSP set up a 20-person client in under a day?; Success signal: MSPs name the same 1 or 2 gaps in current tools without prompting. A verified competitor price list shows $5,400 is not above what MSPs already pay for equal scope.
- **The product can run without storing CUI (hashes and links only) and so stays outside the customer's assessment scope, avoiding a FedRAMP Moderate-type cost.** Priority: MEDIUM; Timeline: 3 to 5 weeks; How to test: Read the DoD rule text and CMMC FAQ on external service providers and cloud service providers. Ask a CMMC consultant or C3PAO to review the design on paper. Ask 3 to 5 MSPs whether their assessors would accept hash-only evidence records.; Success signal: A written opinion from a qualified CMMC professional that the design does not make you a CUI-handling provider, and MSPs confirm assessors will accept the evidence format.

### Consistency

- Note: The brief says incumbents cost $7,500 to $40,000. Research found Paramify at $8,000–$25,000 (one review site, may take referral pay), a CMMC tool below $5,400 (unnamed) and a reported $1,188–$3,588 a year for MSP tools. Your price is mid-range, not clearly cheaper.; Check: Brief's incumbent price range ($7,500–$40,000) vs competitor and community research; Status: TENSION
- Note: Market and community sections agree DoD suspended third-party Level 2 certification on July 13, 2026. The brief does not mention it. Self-assessment, SPRS and affirmation still apply, so the pitch needs to lean on those.; Check: 'Auditor-ready' pitch vs Phase II suspension; Status: TENSION
- Note: The market section uses an assumed 25% MSP margin to get about $61M net SAM. The brief gives no margin. LTV/CAC and breakeven cannot be tested until it is known.; Check: SAM/SOM math vs undefined MSP margin; Status: TENSION
- Note: Both show many small defense firms under cost pressure and low in-house compliance skill. The community evidence is mostly Reddit snippets. It supports the pain, not the willingness to pay $5,400.; Check: Pain signal in community vs market sizing; Status: CONSISTENT
- Note: The brief hashes evidence files as the DoD guide describes and exports packages. The competitor research warns that hosted evidence or SSPs may contain CUI and bring scope or FedRAMP costs. Whether the product stores files or only hashes is not stated.; Check: Hash-only evidence design vs CUI scope risk; Status: TENSION
**Investment memo:** ## 1. Thesis
Small US defense subcontractors must keep NIST 800-171 evidence and report an SPRS score. They rarely have compliance staff. Their MSPs carry the work for many clients. The idea is a cheap, simple evidence tool, $5,400 a year per subcontractor, sold through MSPs so the vendor avoids one-by-one sales.

The thesis is plausible. It is not proven. I found no buyer asking for a $5,400, MSP-sold evidence tool. One small firm asked for a tracking and readiness tool, and the only reply came from a vendor. The case also leaned on an auditor deadline that DoD has now suspended. Founder background, team, funding, product stage and MSP relationships are all unstated, so I cannot judge who would build this.

## 2. Market
All sizes below are my calculations and assumptions. No study sizes this niche.

- **TAM, about $270M a year:** 100,000 firms needing Level 2 (midpoint of 80,000–120,000, from a C3PAO web page, not DoD) x 50% under 50 staff (assumption) x $5,400 (brief). Range $216M–$324M. I did not use the 338,000-entity DoD figure because most of those firms need only Level 1.
- **SAM, about $81M gross (about $61M net):** 15,000 firms, which is 30% of 50,000 (assumption), x $5,400. Net uses an assumed 25% MSP margin that the brief does not state.
- **SOM, about $4.1M gross (about $3.0M net):** 5% of the 15,000 SAM firms, or 750 firms. This is a placeholder with no data behind it.
- **Growth:** Grand View Research puts global Compliance as a Service at 10.0% CAGR for 2026–2033. That market is broad and not CMMC-specific. No growth figure exists for this niche.
- **Timing:** On July 13, 2026, DoD suspended CMMC Phase II, the step that would have required third-party Level 2 certification from November 10, 2026. A binding class deviation later locked the pause in, per trade press. Self-assessments, SPRS and annual affirmation still apply. The review outcome is unknown. A headline from October 2026 says DoD's reasons for the pause are "falling apart" in the face of industry responses. I only saw the headline, so I cannot say what it means for timing.
- **Spend mix:** DoD's cost estimates are mostly labour and remediation, not software. Software must win budget from consultants.

## 3. Product and moat
**Product (from the brief):** control mapping to NIST 800-171, SPRS score calculation, hashed evidence files and exported evidence packages. Onboarding is done with the client, with help from the vendor or the MSP. Whether onboarding is included in the price is not confirmed.

**Moat:** I see none yet. Competitors:
- **IntelliGRC:** multi-tenant platform for MSPs and MSSPs, built for CMMC. $3.5M seed in January 2026. Price not found. Biggest threat.
- **Apptega:** security-provider platform, $15M raise (April 2024).
- **Paramify:** Level 2 plans reported at $8,000–$25,000 a year, $2,000 gap-assessment tier. Rated 4.8/5 on G2 across 16 reviews, per a review site that may take referral pay.
- **FutureFeed:** CMMC tool with a partner program. Prices not read.
- **Vanta:** $150M Series D in July 2025. CMMC strength not researched.
- **Cyber Verify:** reported at $99 or $299 per client tenant per month, which is $1,188–$3,588 a year. Not verified on the vendor's page.
- **PreVeil:** CUI email and file sharing. Different category, but it competes for the same small-firm budget.

The competition score is 28 out of 100. Only IntelliGRC has detail. Other threat ratings are my assumptions.

**Scope risk:** evidence files and SSPs may contain CUI. If you host them, you may fall inside the customer's assessment and need FedRAMP Moderate or an equivalent. This was not costed. A hashes-and-links-only design might avoid it, but it is untested.

**Liability risk:** a reviewer warns a polished SSP can make an incomplete program look finished, and cites False Claims Act risk. SPRS score accuracy matters.

Possible edges, all hypotheses: simpler setup for small MSPs, deep focus on Level 2 evidence, hash-only design, and a position that complements CUI vault tools.

## 4. Go-to-market
The plan is to sell to MSPs that serve small defense suppliers, who then bring in subscribing clients. The brief says nothing on MSP terms.

Facts: about 40,000–50,000 US MSPs exist (secondary sources). I found no data on how many serve defense suppliers or would resell a third-party platform. MSPs already compare per-client tools. Some MSPs sell CMMC as a bundled service and may see a tool as a margin squeeze or a rival.

Suggested path:
1. Interview 10 to 15 MSPs. Learn what they pay, what margin they need and what they dislike about current tools.
2. Offer pilots with 3 or more clients per MSP.
3. Shift the message from "auditor-ready" to "self-assessment, SPRS accuracy and annual affirmation", since those still apply.
4. Decide the margin model only after interviews.

## 5. Financials
Almost nothing is known, so I give only simple arithmetic.
- **Price:** $5,400 a year per subcontractor ($450 a month), from the brief.
- **Net price:** if the MSP margin were 25% (assumption), about $4,050 a year. The real margin is unknown.
- **LTV/CAC:** cannot be computed. No churn, CAC, onboarding cost or hosting cost is available.
- **Breakeven (illustration only):** if yearly costs were $300,000 (my assumption), you need about 75 customers at $4,050 net. Real costs depend on team size, onboarding labour and any FedRAMP-type compliance cost, none of which is stated.
- **Price pressure:** the reported $1,188–$3,588 a year for MSP tools sits below $5,400. Paramify's reported $8,000–$25,000 sits above. The price may need to change after interviews.

## 6. Risks
1. **Demand timing:** Phase II is suspended and the outcome is unknown. Small firms may wait. Reddit shows firms split about 50/50 on moving ahead.
2. **Price pressure:** cheaper per-client tools exist, and the reported prices are unverified.
3. **Well-funded rivals:** IntelliGRC, Apptega, Vanta and Paramify all have more money.
4. **Channel economics:** MSP margin is undefined. MSPs may bundle CMMC themselves or see the tool as a rival.
5. **Scope and liability:** hosting CUI may trigger heavy compliance costs. Score errors could carry legal risk.
6. **Policy risk:** reform may lower small-firm requirements and shrink what they will pay.
7. **Evidence quality:** the market and competitor research are thin. Competitor detail covers only one of 12 rivals. Community evidence is mostly Reddit snippets. The market inputs are assumptions.
8. **Team unknown:** founder background, funding and stage are not stated.

## 7. Ask
No funding amount can be justified on this evidence, and none is stated in the brief, so I will not invent one.

The ask for the founder is this. Spend the next 4 to 8 weeks on validation before any build or raise:
- Interview 10 to 15 MSPs that serve defense suppliers.
- Verify competitor pricing from vendor pages, especially Cyber Verify, IntelliGRC and Paramify.
- Get a written view from a CMMC professional on the CUI scope of a hash-only design.
- Share the founder's background and MSP relationships, so an investor can judge fit.

**Go signal:** at least 4 of 10 MSPs name a budget near $4,000 net per client, and at least 2 sign a pilot. **Stop or rethink signal:** MSPs will only pay below $3,600 a year, or will only buy once third-party certification returns.

**Executive summary:** ## What it is
CMMC Ready is a web app that helps US defense subcontractors with under 50 staff map their setup to NIST 800-171, calculate an SPRS score and build evidence packages. It costs $5,400 a year per subcontractor and is sold through MSPs. Founder background, team, funding and product stage are not stated.

## Why it might matter
Small firms find CMMC costly and confusing, and they have no compliance staff. MSPs are stretched across many clients and already buy per-client tools. DoD says it wants to lower barriers for small firms. Primes ask subcontractors for SPRS and CMMC reports. These are real pain signals, but I found no one asking for this exact product at this price.

## Market, with caveats
My TAM is about $270M a year (range $216M–$324M). The SAM is about $81M gross, or about $61M after an assumed 25% MSP margin. The SOM is a placeholder of about $4.1M gross. The 100,000 firm count is from a C3PAO web page, not DoD. The 50%, 30% and 25% inputs are assumptions. Treat all of it as a rough estimate.

## Main problems
- On July 13, 2026, DoD suspended CMMC Phase II, the third-party certification step. The review outcome is unknown, so the "auditor-ready" urgency is weaker.
- Competition scores 28 out of 100. IntelliGRC is MSP-first and seed-funded. Paramify, Apptega and Vanta are better funded. A reported $99–$299 per client per month MSP tool undercuts $450 (unverified).
- MSP pay is undefined, so net price, LTV/CAC and breakeven cannot be computed.
- If the tool hosts CUI, it may bring scope or FedRAMP-type costs. This was not costed.

## What to do next
Interview 10 to 15 MSPs that serve defense suppliers. Ask what they pay today, what margin they need, and whether they would resell while Phase II is paused. Verify competitor prices from vendor pages. Get a written opinion on the CUI scope question. Do not build more until at least two MSPs agree to a pilot.

## Tools

### Groups

- **LEARNING & VALIDATION**
  - Tools:
  - **DoW CIO CMMC page** Url: https://dodcio.defense.gov/cmmc/About/; Why: Read the DoD's own text on what still applies while Phase II is suspended. The research relied on trade press, so check the primary source first.
  - **SPRS NIST SP 800-171 page** Url: https://www.sprs.csd.disa.mil/nistsp.htm; Why: This is the official home of SPRS scoring. Check your score logic against it, because SPRS accuracy is the trust risk reviewers raised.
  - **r/CMMC and r/msp** Url: https://www.reddit.com/r/CMMC/; Why: Both subreddits already show MSPs and small firms discussing this pain. Use them to find 10–15 MSPs for interviews. Ask what they pay per client now and whether they would buy during the pause.
  - **Paramify pricing page** Url: https://www.paramify.com/pricing; Why: Check the $8,000–$25,000 Level 2 range yourself. The Cyber Verify price of $99–$299 per client per month is also unverified, so confirm it on that vendor's own site before you set $5,400.
- **BUILDING & LAUNCHING**
  - Tools:
  - **NIST SP 800-171 (Rev 2) and 800-171A** Url: https://csrc.nist.gov/pubs/sp/800/171/r2/upd1/final; Why: This is the source for the 110 requirements and the assessment objectives your control map and evidence checklist must follow.
  - **NIST OSCAL** Url: https://pages.nist.gov/OSCAL/; Why: This is NIST's machine-readable format for controls and assessments. Using it could make your exports easier for other tools to read. I haven't confirmed that CMMC assessors accept it.
  - **AWS GovCloud (US)** Url: https://aws.amazon.com/govcloud-us/; Why: If your app stores files that may contain CUI, you may need a FedRAMP Moderate or equivalent host. Check the cost first. The safer test is a design that stores only hashes and links.
  - **The Cyber AB** Url: https://cyberab.org/; Why: This is the body that accredits C3PAOs and consultants. Use it to find assessors who can review your evidence package format and tell you what they would accept.
- **SCALING & FUNDRAISING**
  - Tools:
  - **Pax8** Url: https://www.pax8.com/; Why: This is a cloud marketplace that MSPs use to buy software. It could handle MSP billing and listing later. I haven't checked its terms or fit for a small vendor. First prove that MSPs will resell.
  - **IntelliGRC seed announcement** Url: https://www.prnewswire.com/news-releases/intelligrc-raises-3-5m-seed-round-to-scale-provider-centric-cyber-compliance-302702993.html; Why: Your closest MSP-focused rival raised a $3.5M seed in January 2026. This gives you a funding benchmark and shows which investors back this niche.
  - **Apptega funding announcement** Url: https://www.businesswire.com/news/home/20240430841949/en/Apptega-Raises-%2415-Million-to-Help-Transform-How-Managed-Service-Providers-Deliver-Security-Compliance; Why: Apptega raised $15M to serve MSPs. Investors will ask why a small, narrow CMMC tool can beat it. Prepare your answer.
