# ScanPlan

**Score:** 58/100 · **Verdict:** PIVOT NEEDED · 2026-11-08

## Brief

**Title:** ScanPlan

**Region:** Global

**Problem:** Measuring a room by tape and drawing it by hand is slow and error-prone. Hand-drawn plans look rough when handed to a client. Many people need a plan only once or twice a year, so they don't want to pay a monthly fee for CAD or scanning software.

**Solution:** The user scans a room with the phone using Apple's on-device room capture framework. They can merge several rooms into one plan. The app turns the 3D geometry into a clean 2D drawing. It then exports a dimensioned PDF to hand to a client and a layered DXF that opens cleanly in CAD. The paywall sits at export.

**Idea type:** iOS App

**One liner:** An iPhone app that scans a room with LiDAR and exports a dimensioned PDF and a layered DXF floor plan for $4.99 per export, with no subscription.

### Assumptions

- **The app is iOS only and runs on iPhones and iPads that have a LiDAR sensor (Pro-model iPhones and some iPads).** Why it matters: This limits the market to people who own those devices. Many DIYers and contractors have older or non-Pro phones and can't use the app.
- **Scan accuracy from Apple's framework is good enough for contractor use, within a few centimetres or about an inch.** Why it matters: If errors are too large, contractors won't trust the dimensions on a client document. That would undermine the main selling point. Test against tape measurements before launch.
- **The app is sold globally on the App Store, with dimensions in both metric and imperial units.** Why it matters: The region was not stated. Unit support, local pricing and App Store tax rules vary by country.
- **Scanning and preview are free. The user pays $4.99 only when exporting, once per floor plan, for the PDF and DXF together.** Why it matters: This sets how much the user sees before paying. It also decides whether users feel a re-export or a small fix is a new charge.
- **The app is a one-person or very small team project with no marketing budget. Users will be found through App Store search and content marketing.** Why it matters: The founder did not say how users will find the app. Pay-per-export brings low revenue per user, so acquisition has to be cheap.
- **Several existing apps already scan rooms and export floor plans, some with subscriptions. The pay-per-export, DXF-focused angle is the difference.** Why it matters: No competitor research was provided. The founder must check what these apps charge and which file formats they export before assuming the gap is real.
**Pricing hint:** $4.99 per floor plan export (founder's figure, not tested). Unclear whether one price covers both the PDF and the DXF, or whether re-exporting after an edit is free.

**Customer type:** B2C

**Business model:** Pay per use. Each floor plan export costs a one-off $4.99, sold as a consumable in-app purchase. There is no subscription. Apple takes a commission on in-app purchases (assumed 15% under the Small Business Program, otherwise 30%). Revenue depends on the number of exports, so repeat use matters.

**Founder context:** Not stated. The description suggests the founder understands the technical work: converting scan geometry into clean 2D drawings and writing a valid DXF. Whether the founder has access to contractors or DIY customers is unknown.

**Target customer:** DIY renovators and solo contractors who now measure rooms with a tape and sketch plans by hand. They own an iPhone with LiDAR and need a floor plan only now and then.

## Overview

**No moat:** Every rival scans with the same free Apple RoomPlan engine, so the only thing you own is DXF layer quality, and nobody has seen it yet.

**Tagline:** A $4.99 LiDAR floor plan for people who need one plan this month, not a subscription.

### Watch out

- Unit economics are thin. You keep about $3.49 to $4.24 per export, and DIY users may buy once or twice a year. Any paid ad spend will likely cost more than one sale returns. You need free channels such as search, App Store listing and contractor forums.
- Accuracy can turn into refunds and one-star reviews. Even professionals call LiDAR plans about 97% accurate and 'not quite there' (Reddit snippet, about 3 years old). A contractor who hands a client a wrong plan will blame your app. State the accuracy limits plainly in the app.
- Free tools cap what you can charge. Apple's Measure app, KIRI Engine and Oareo are described as free, and Polycam lets you scan free. Check whether any of them gives a clean DXF for free on one real room. If one does, your paywall fails. Also settle your rules now: does $4.99 cover both PDF and DXF, and are re-exports after an edit free?
**Blind spots:** You have no proof that anyone will pay $5 per export, and your pitch assumes casual users won't just use free tools or a $2.99 weekly plan.

### Bottom line

- You are not competing on scanning. Apple's RoomPlan gives everyone the same scan. You are competing on three things. First, a clean 2D drawing and a DXF that opens properly in CAD. Second, a price with no commitment. Third, the chance to reach buyers who need one plan a year. Your best argument is simple arithmetic. By my sums, $4.99 per export breaks even against Polycam Pro ($199.99/year, third-party listing) at about 40 exports. It breaks even against magicplan ($129.99/year, review site) at about 26. A one-off user saves money. But Room Scanner charges $2.99 for a week, which is cheaper than one export. RoomScan Pro reportedly also offers a one-time purchase (comparison site, not verified). So 'no subscription' is not unique.
- The honest state of the market: it is crowded, the demand evidence is thin, and the money is small. Polycam has raised $18M (Series A, Feb 2024). Other solo developers have posted similar RoomPlan-to-DXF apps in the last few months. People ask which app to use, but I found no one saying they would pay $5 per export. After Apple's cut you keep about $4.24 (15%) or $3.49 (30%). Both are my arithmetic on an assumed rate. The research memo's year-3 range is $13K to $134K a year, mid case about $53K. That is an assumption, not a forecast. Treat this as a small side project until 10 or more solo contractors say they would pay. It is not launch-ready on this evidence.

#### Signals

- **Pain is real and frequent** Note: Hand measuring is slow, and users ask for apps in several communities. But these are questions from search snippets, and many users need a plan only once or twice a year.; Strength: WEAK
- **Willingness to pay** Note: I found no one saying they would pay $5 per export. Per-plan pricing exists elsewhere (CubiCasa, iGUIDE, magicplan overage) but at higher prices and for professionals.; Strength: NONE
- **Category validation** Note: Paid competitors exist and Polycam raised $18M (Feb 2024). That shows the category sells. It does not show your niche does.; Strength: STRONG
- **Differentiated offer** Note: No subscription and no account is a fair angle. But Room Scanner is cheaper for one week, and RoomScan Pro reportedly has a one-time option. DXF quality is unproven.; Strength: WEAK
- **Repeat use** Note: DIY users may export once or twice a year. Solo contractors might export more, but they may prefer a subscription. The founder must choose one audience.; Strength: WEAK
- **Free alternatives** Note: Apple Measure, KIRI Engine, Oareo and Polycam's free tier compete. Free tools may beat your paywall unless none produces a clean DXF.; Strength: NONE
- **Reachable channel** Note: No acquisition channel is shown. Rivals like Polycam already target floor-plan search terms. Cost to reach a buyer must stay well below about $4 per sale.; Strength: NONE
- **Direct user feedback or traction** Note: No prototype tests, interviews, waitlist or sales are described. Next step: show a mock-up with the $4.99 gate to 20 to 30 DIYers and contractors and count who pays.; Strength: NONE

### Vc scorecard

#### Criteria

- **Market size** Note: Memo estimates about $30M a year globally for this niche. Inputs are mostly unsourced. The big report figures range from $809.7M to $7.2B and are not usable.; Score: 3
- **Differentiation and moat** Note: All rivals use the same Apple scan engine. DXF layer quality is the only possible edge, and it is unproven.; Score: 2
- **Competition** Note: Polycam, magicplan, RoomScan Pro, Room Scanner and Twindo all sell scan-to-plan exports. Room Scanner's $2.99 weekly plan undercuts one export. Other solo builders are shipping the same thing.; Score: 3
- **Business model and unit economics** Note: You keep about $4.24 or $3.49 per export under an assumed Apple rate. Repeat use is low. The pay-per-use pitch is clear, but lifetime value per user is small.; Score: 4
- **Team and founder fit** Note: Founder background not stated. The description suggests technical skill with geometry and DXF. Access to contractors or DIY customers is unknown.; Score: 4
- **Traction and demand evidence** Note: People ask for LiDAR floor plan apps. I found no evidence of willingness to pay $5 per export, and no users, waitlist or sales exist yet.; Score: 3
- **Execution feasibility** Note: RoomPlan does the scanning, and open-source examples exist. A solo developer can build a first version. Accuracy and DXF quality on real rooms are the risks.; Score: 7

### Leverage points

- Prove DXF quality with real samples. Polycam and magicplan both sell DXF, and each claims its layers are better. Post side-by-side files from one room opened in a CAD tool. This is the only edge you can build that rivals can't copy by calling the same Apple API.
- Own the one-off buyer. Subscription rivals charge $12.99 to $33 per month (vendor pages and reviews, some conflicting). Sell 'no account, no commitment, plan in 10 minutes' to people who need one or two plans a year. Test it on real people before you build more.
- Support iOS versions older than iOS 26. Room Scanner reportedly needs iOS 26 or later (its own blog). RoomPlan itself needs iOS 16. This could open a small user group that rivals skip. It is untested demand.

### Tech complexity

**Note:** Scanning is handled by Apple's RoomPlan API. The hard parts are turning 3D geometry into a clean 2D plan, merging several rooms, and writing a DXF with sensible layers that opens in CAD. Open-source RoomPlan demos exist, so a solo developer can reach a first version. Getting it reliable on messy real rooms is where the time goes.

**Level:** Medium

### Growth potential

**Note:** The memo's own bottom-up guess is about $30M a year globally and about $10M gross in the US. Most of the inputs are unsourced assumptions. Related market reports grow 7.8% to 13.4% a year, but none measure a pay-per-export niche. Growth would need a higher price, a repeat-use audience, or extra products.

**Level:** Low

### Revenue timeline

**Note:** This is the research memo's assumption for a new entrant, after Apple's cut. I could not see the inputs behind it. The memo itself calls this side income unless price or audience changes. No first-revenue date can be sourced. Treat any date as a guess until you have a working export and a few paying testers.

**Value:** ~$53K/yr by year 3 (mid case; range $13K–$134K)

## Market

### Sam

**Note:** Memo's bottom-up US estimate. Most of it rests on assumptions the memo says it could not source. I could not see the inputs.

**Basis:** CALCULATED

**Label:** US pay-per-export niche, gross, before Apple's cut

**Value:** ~$10M/yr

### Som

**Note:** Memo's range for a 3-year outcome. The mid case is about $53K. The memo calls this side income unless the price or audience changes. The inputs behind the range were not in the text I received.

**Basis:** ASSUMPTION

**Label:** Realistic year-3 revenue for a new entrant, after Apple's cut

**Value:** $13K–$134K/yr (mid ~$53K)

### Tam

**Note:** The memo calls this a bottom-up estimate, about 0.4% of the $7.2B Dataintelo figure. Most inputs are unsourced assumptions. The one sourced input I saw is 2,875,590 US nonemployer construction establishments (2022). The memo was cut off before the full build-up.

**Basis:** CALCULATED

**Label:** Global pay-per-export niche, gross (bottom-up)

**Value:** ~$30M/yr

### Growth

**Cagr:** 7.8%–13.4%

**Note:** These are headline CAGRs for broad floor plan software: Wiseguy 7.8%, Dataintelo 9.9%, Metastat 11.2%, Data Insights 13.4%. They come from search snippets only, and the reports disagree on size by about 9x. None isolate a pay-per-export niche, so growth for ScanPlan is unproven.

**Trend:** GROWING

**Period:** 2025–2034 (varies by report)

### Trends

- **The memo says 3D scanning is mostly hardware and professional survey gear. Floor plan software is mostly professional and enterprise seats. No report isolates a $4.99 consumer export.** Impact: HIGH; Horizon: NOW (0-1YR); Meaning: The real niche is small. The big reports are only a sanity check. Do not use them as your market size.
- **Published floor plan software figures disagree by about 9x: $809.7M (Metastat, 2025) to $7.2B (Dataintelo, 2025). The memo read only search snippets.** Impact: SIGNIFICANT; Horizon: NOW (0-1YR); Meaning: These reports are weak evidence. Treat the numbers as headline claims, not checked data.
- **Report CAGRs for related markets run from 7.8% to 13.4%. Grand View puts 3D scanning at 10.0% and MarketsandMarkets puts 3D mapping at 10.6%.** Impact: MODERATE; Horizon: EMERGING (1-3YR); Meaning: Adjacent markets are growing at a steady pace. That does not show the pay-per-export niche is growing.
**Verdict:** The big market reports are too large and too far apart to use. For floor plan software they range from $809.7M to $7.2B, about 9x apart. The memo read only search snippets, not the full reports. The memo's bottom-up estimate is about $30M a year globally and about $10M gross in the US. Most of it rests on assumptions it could not source. After Apple's cut, a new entrant might make $13K to $134K a year by year 3, with a mid case near $53K. That is side income, not a business.

Evidence is thin. The memo I received cuts off in the TAM section, so I could not check the inputs behind these figures. The only sourced input I saw is 2,875,590 US nonemployer construction establishments in 2022. Do not put "$7.2B market" in a pitch. Treat the $10M and $30M figures as rough guesses until the assumptions are tested. Your concrete next step is to interview about 10 solo contractors and ask whether they would pay $4.99 per export. Ask what they pay today, and what price or audience would make this worth building.

### Segments

- **Solo contractors, US (nonemployer construction establishments, 2022)** Rank: PRIMARY; Size: 2,875,590 establishments (a count, not revenue); Growth: Not stated in the memo

**Verdict:** Demand: real but crowded, and thin on paying evidence. People do ask for LiDAR floor plan apps. Free options exist. Paid rivals charge about $13–$27 per month or about $130–$400 per year, based on vendor and review pages. By my arithmetic, $4.99 per export breaks even against Polycam Pro at $199.99 per year at about 40 exports. It breaks even against magicplan at $129.99 per year at about 26 exports. For someone who needs one or two plans a year, pay-per-use is a clear saving. That is your sharpest argument. Willingness to pay is unproven. I found no user saying they would pay $5 per export. Per-plan pricing works elsewhere (CubiCasa, iGUIDE, magicplan overage), but at higher prices and for professionals. DIY users may just use free tools. Frequent-export contractors may prefer a subscription. Most research came from competitor blogs and search snippets, and Reddit pages could not be fetched in full. Overall: not launch-ready on this evidence. The gap is real but narrow, and anyone with a RoomPlan scanner can enter it. Before building more, do these: (1) show 20–30 DIYers and solo contractors a mock-up with the $4.99 gate and count who would pay; (2) test KIRI Engine, Polycam free, Oareo and Apple tools on one real room to see if any give a clean DXF for free; (3) scan 5–10 rooms and compare to a tape; (4) fix the pricing rules for PDF, DXF and re-exports; (5) confirm Apple's commission tier and a cheap way to reach users; (6) choose between one-off DIYers and repeat-use contractors.

### Objections

- Free competition is strong. Oareo is described as free. KIRI Engine and Apple's Measure app are also free, and one commenter calls Measure 'pretty accurate' on LiDAR devices. Free tools may beat your paywall.
- Apple's RoomPlan is a public Swift API that anyone can use. Your scan quality will match everyone else's. Your only edge is the clean 2D drawing and the DXF.
- Accuracy complaints could become refund and review problems. Contractors who hand plans to clients may need accuracy a phone cannot guarantee. A bad DXF at $4.99 invites one-star reviews.
- Low repeat use means low lifetime value. DIY users may need a plan once or twice a year. Net per sale is about $4.24 if Apple takes 15%, or about $3.49 at 30%. That is arithmetic on an assumed commission, not a verified rate. Acquisition cost must stay far below that.
- Pricing rules are unclear. It is not settled whether $4.99 covers PDF and DXF together, or whether re-exports after an edit are free. Users scan, find an error and re-export, so this matters.

### Pain points

- Free or cheap scan apps often lock the useful export. Polycam's own blog says you can scan and make a floor plan for free, then must upgrade when you need DXF export. Its Business plan, which adds floor plans and DXF, is listed at about $400 per user per year (BIM Tools Hub).
- Per-project and subscription pricing is awkward for occasional users. magicplan reportedly charges about $30–40 per project over the monthly quota (Scan Manifold, a competitor's blog). Another source lists extra floors at $18–$38 (checkthat.ai). One RoomScan Pro App Store reviewer complained about being pushed into a subscription. That is a snippet only.
- People distrust scan accuracy for anything they hand to a client. One photographer called LiDAR plans 'apparently 97 percent accurate which isn't quite there'. Another thread says Matterport plans 'are generally not 100% accurate'. Both threads are about 3 years old.
- Many people still measure and sketch by hand and can't find a reliable tool. Architects describe sketching on a laptop while measuring. Facebook group members ask for a 'reliable' LiDAR floor plan app (about 8 months old). All of this comes from search snippets, not full threads.

### Demand signals

- People keep asking which LiDAR floor plan app to use. Threads appear in r/3DScanning, r/InteriorDesign, r/iosapps, r/DIY and r/Architects. These are questions, not proof of willingness to pay.
- There is a gap between free scanning and paid CAD export. Polycam and magicplan put CAD-grade export behind paid plans. KIRI Engine says no subscription is needed to scan or export a floor plan, but I could not confirm it exports DXF.
- Other developers are building the same thing. One posted an iOS RoomPlan scanner with DWG, DXF and OBJ export about 2 months ago. Another posted DXF/PDF/SVG/PNG output about 2 weeks ago. This shows interest. It also shows crowding.
- Pay-per-plan already has buyers elsewhere. A review video says CubiCasa and iGUIDE have no subscription and charge per plan or project. Polycam's blog (a vendor claim) says a drawn plan costs $30–$99 and a measured survey starts near $2,500. That makes $4.99 look cheap by comparison.

### Search interest

**Summary:** No search-trend data was gathered, so interest can't be rated. Reddit titles and App Store reviews show people complain about subscriptions to export plans. Nothing found describes the exact buyer: a DIY renovator or solo contractor wanting a LiDAR scan and a $5 one-off DXF/PDF. Treat demand as unvalidated.

**Direction:** unknown

**Threads scanned:** About 25 Reddit threads seen as titles or snippets (r/floorplan, r/3DScanning, r/RealEstatePhotography, r/Architects, r/iPadPro, r/InteriorDesign, r/HomeImprovement and others), plus 3 App Store listings as snippets. All 4 thread fetches came back empty, so no thread body was read. No usable LinkedIn, Facebook-group or Quora evidence.

#### Forces

- **Rivalry** Note: Polycam, magicplan, RoomScan Pro, Room Scanner and Twindo all sell scan-to-plan exports. Room Scanner undercuts on price, and Polycam targets the same search terms. The memo lists 12 competitors but only 5 are visible.; Score: 3
- **New Entrants** Note: Every rival uses Apple's scan engine, so the technical barrier is low. Anyone with an iPhone app can copy the flow. This is my reading of the memo, not a measured figure.; Score: 2
- **Suppliers** Note: Apple is the key supplier. It provides the scan engine and takes 15% (Small Business Program) or 30% of sales. These rates are an assumption from your brief. You keep about $4.24 or $3.49 per $4.99 export (my arithmetic).; Score: 4
- **Buyers** Note: Casual buyers have low switching costs and can choose weekly or monthly plans or free tiers. Twindo scanning is free for up to two projects a month. But many rivals aim at daily professionals, which leaves a gap for one-off users. Demand for that gap is unproven.; Score: 5
- **Substitutes** Note: Substitutes include subscriptions used for one month, free tiers, per-square-foot conversion services such as Twindo ($0.18/sqft for 2D, with a conflicting $0.14 snippet), and magicplan's per-project pricing ($25 to $40 in one roundup).; Score: 4
**Headline:** Crowded market on a shared Apple engine, with a thin price edge. Force scores show how favourable each force is to you (10 = very favourable).

**Verdict:** The field is crowded, and the evidence is thin in places. Every rival builds on the same Apple scan engine (RoomPlan). The $4.99 price edge is thin. Room Scanner's $2.99 weekly plan is cheaper than your single export. Polycam leads on DXF and already targets this search. No competitor user counts were found. Funding was found only for Polycam ($18M Series A, Feb 2024) and Matterport. Several sources are rivals' own blogs, so treat their claims as marketing. The memo was cut off partway through Twindo, so the other competitors it promised (12 in total) are not covered here. Provisional score: below the median.

### Competitors

- **Polycam** Domain: poly.cam; Status: Active; Threat: HIGH; Channel: App Store and SEO content, including comparison posts aimed at floor-plan search terms; Funding: $18M Series A, Feb 2024 (TechCrunch, PR Newswire); Pricing: Business $400/year or $33/month per user. Basic price not found. Legacy Pro $26.99/month or $199.99/year (third-party, discontinued). No one-time option.; Est users: Not found; Description: 3D scanning and floor plans with CAD/BIM exports, for creators and AEC teams. Business plan is $400/year or $33/month per user. The Basic price did not render on the page the analyst fetched. A third-party review lists a legacy Pro plan at $26.99/month or $199.99/year, which Polycam says is no longer offered. Subscription only. Its FAQ says there is no one-time payment option. The FAQ lists DXF under Basic and floor-plan generation as a Business feature. Users: not found. Funding: $18M Series A, Feb 2024.; How to beat: They refuse one-time payment and push professionals to $33 to $400 a year. Own the buyer who needs one plan this month. Prove your DXF layers are better with real samples, because Polycam claims its layered DXF is more useful than magicplan's (self-serving claim).; Biggest threat: true
- **magicplan** Domain: magicplan.app; Status: Active; Threat: MEDIUM; Channel: Sales to insurance and restoration firms, plus content and a community; Funding: Not found; Pricing: Mixed sources. A search snippet shows $25 to $30 per project on commitment plans. One roundup lists PRO Flex $40/project, PRO 12 $30, PRO 24 $25, each with a minimum commitment. One review lists Sketch at $12.99/month. These conflict and are unverified.; Est users: Not found (company claims 10,000+ restoration professionals); Description: Floor-plan, estimate and scope software, mainly for restoration and contractor teams. Its page claims 10,000+ restoration professionals (company claim). Pay per project, with all features claimed to be included. Its price numbers did not render on the page the analyst fetched. The help centre says the Sketch plan exports DXF.; How to beat: Their cheapest routes are a monthly or committed plan aimed at teams. A casual user pays $12.99 or more to export once. Say: no account, no commitment, plan in 10 minutes.; Strongest edge: true
- **RoomScan Pro LiDAR (Locometric)** Domain: locometric.com; Status: Active; Threat: MEDIUM; Channel: App Store and its own site; Funding: Not found; Pricing: $9.99 LiDAR subscription and $119.99 annual subscription (App Store listing).; Est users: Not found; Description: LiDAR floor-plan app that wraps Apple RoomPlan. It sells to surveyors, contractors and appraisers. The App Store listing names PNG, PDF, DXF, IFC, ESX and more as exports.; How to beat: The listing says 'If your work requires floor plans every day'. It is built for daily professionals and sold by subscription. Your buyer is not a daily user.
- **Room Scanner (Grumsen Development ApS)** Domain: roomscanner.app; Status: Active; Threat: HIGH; Channel: App Store and its own blog, including comparison posts against RoomScan Pro; Funding: Not found; Pricing: $2.99/week, $5.99/month or $49.99/year (developer's own blog). One week at $2.99 is cheaper than your $4.99 export.; Est users: Not found; Description: iPhone and iPad LiDAR plan app, plus manual entry. DXF and SVG need Pro. The developer's own blog says some export actions need Pro 'or an ad', which suggests some free exports exist. The analyst did not verify which ones. The same blog says the app requires iOS 26 or later, which is a narrow base.; How to beat: Support older iOS (RoomPlan needs iOS 16). Offer a fixed price with no renewal trap. Win on DXF layer quality, which you must prove with samples.
- **Twindo (formerly Canvas, Occipital)** Domain: twindo.com; Status: Active; Threat: MEDIUM; Channel: Not covered in the visible memo; the site has support and blog content, and an App Store listing exists; Funding: Not found; Pricing: Scanning is free for up to two projects a month. 2D drawings (PDF and DWG) cost $0.18/sqft. One snippet says $0.14/sqft for 2D, so sources conflict.; Est users: Not found; Description: LiDAR scanning with a paid scan-to-CAD conversion service, for architects and contractors. The memo was cut off partway through this entry. The threat rating is my provisional one.; How to beat: Not covered in the visible memo. Likely angle (my inference): they charge per square foot for CAD conversion, so a flat $4.99 export may look simpler for small rooms. Test this with real buyers.
**Your position:** Your pitch is a fixed $4.99 per export, with no subscription and no account. It suits the casual buyer who needs one plan this month. Rivals push that buyer to subscriptions: Polycam Business at $33/month or $400/year, magicplan Sketch at $12.99/month, RoomScan Pro at $9.99 for a LiDAR subscription, and Room Scanner at $5.99/month. Three things weaken this. (1) Room Scanner's $2.99/week plan undercuts you for a one-off job. (2) Apple takes 15% or 30% (an assumption from your brief), so you keep about $4.24 or $3.49 per export. These figures are my arithmetic. (3) Anyone can build on the same Apple engine, so your only lasting edge is DXF layer quality, and you must prove it with samples. Two openings are worth testing. Support iOS versions older than iOS 26, since Room Scanner reportedly needs iOS 26 or later. Sell "no commitment, plan in 10 minutes". Neither is proven demand.

## Moat

**Rating:** EASILY CLONEABLE

**Headline:** Apple provides the scanning, and several rivals already export DXF, so only the pay-per-export price is different.

### Big player

**Name:** Polycam

**Their move:** Likely move (inference, not confirmed): add a cheap one-off or per-plan option to catch occasional users. Today floor plans sit behind Business at $400 per user per year, or $34 per month. Polycam could close that gap with one pricing change. Separate platform risk: Apple could improve RoomPlan or ship its own export. No evidence found that it plans to.

**What holds:** Polycam markets to businesses: contractors, architects, real estate, insurance. Its pricing is built for them, and a one-off $4.99 buyer is a different customer. Cheap, no-account, no-subscription positioning is awkward for a company selling $400 annual seats. This holds only until Polycam decides the occasional-user segment is worth chasing. It raised an $18M Series A and already publishes SEO content on floor-plan costs.

**Explanation:** The hard part of this product is Apple's RoomPlan. It is a free Swift API. It scans a room with LiDAR and returns walls, doors, windows and objects as structured data, on the device. WWDC23 added multi-room capture and merging, so "merge several rooms" is covered too. What is left is turning that data into a clean 2D plan with dimensions and writing a valid layered DXF. Rivals have already done this. Polycam exports layered DXF, PDF, PNG and SVG. A small app, LiDAR Room Scanner, exports DXF, PDF, SVG, PNG and CSV and has a floor-plan editor. Reddit posts describe at least two more indie apps. One is free with PDF and DXF export, and one sells scan credits. The memo author could not open the second post and had only a search snippet, so that evidence is thin. The one gap found is price model. The two apps read in detail are subscription-based. A pay-per-export niche may be open, but it is also easy to copy. The $4.99 price is untested.

### Clone stories

- **Canvas (Occipital)** Note: Scan-to-CAD with pay-per-scan pricing. A 2020 forum post lists 2D Floor Plan at $15 per scan, SketchUp $29, Revit $39, Chief Architect $39, with a wait while Canvas converts the scan. It is the closest precedent for per-export pricing and shows buyers will pay per plan. Its list price was three times $4.99, and it is dated and may have changed. Twindo, a scan-to-CAD service built on Canvas, now charges from $0.18 per sq ft for 2D drawings. It is not a self-serve app.; Rating: PARTIALLY CLONEABLE
- **LiDAR Room Scanner** Note: The nearest clone. Built on RoomPlan, with 3 free scans. Floor-plan exports (DXF, PDF and others) need Pro at $12.99 per month or $99.99 per year. It has the same paywall-at-export idea; you differ only on price model. It shows how fast a small team can ship this. A subscriber who needs one plan may see $12.99 and look for something cheaper.; Rating: EASILY CLONEABLE
- **magicplan** Note: Incumbent that gates export. The pricing page shows per-project and subscription plans, and one review lists Sketch at $12.99 per month. It targets professionals with plans and quotas. A Reddit user complained about the annual fee and unusable export, but the post is about five years old and may be out of date. It still shows the 'I only need it once' pain.; Rating: PARTIALLY CLONEABLE

### Easy to clone

- The scan itself. It is Apple's RoomPlan framework, open to every iPhone developer.
- The export formats. PDF and DXF are already table stakes (Polycam offers layered DXF, PDF, PNG, SVG).
- The paywall at export. magicplan lets you draft free and charges for exports. LiDAR Room Scanner gives 3 free scans and charges for floor-plan exports.
- The $4.99 price. Anyone can undercut it, and a free app with DXF export reportedly exists (Reddit snippet, thin evidence).

### Hard to clone

- Drawing quality that contractors accept. Clean walls, correct layers and dimensions that open correctly in AutoCAD, Revit or Chief Architect take real testing. This is craft, not a moat. Polycam admits complex spaces or partial coverage can widen its ±0.5 in accuracy.
- Trust and reviews. A new app with no ratings and no CAD-user word of mouth must earn them over time. No data on how much they matter here.
- Low-cost audience reach. Finding DIY renovators and solo contractors who need a plan once or twice a year is a distribution problem. Nothing found says the founder has this. The memo could not back a further item with evidence.

### Time to clone

**Value:** About 1–2 weeks for a working copy, 4–8 weeks for a polished one (assumption, not sourced)

**Reason:** Capture, room detection and multi-room merge come from Apple's API. DXF is a text format and open-source writers likely exist (not researched, so an assumption). A consumable in-app purchase is standard StoreKit work. The time sink is cleanup: wall-snapping, dimension placement, layer naming and odd rooms. A copy that is merely good enough ships fast.

### Defensibility moves

- **Settle the pricing rules first** Detail: State plainly whether $4.99 covers PDF and DXF, and whether re-exports after an edit are free. 'Free re-export within 7 days' is a cheap trust signal. A clone that charges twice for the same plan loses to it. Test with real buyers, because $4.99 is untested.
- **Prove drawings in real CAD tools** Detail: Publish test results in AutoCAD, Chief Architect, SketchUp and Revit. State measured accuracy across a range of room types. Polycam claims ±0.5 in. Match or beat it with evidence.
- **Own the one-off buyer's search** Detail: Build pages and guides for people searching for a floor plan of their room without a subscription. Polycam already publishes in this area, so compete on the no-subscription angle.
- **Add outputs a contractor uses** Detail: Examples: wall area, floor area, door and window schedules, and a 'send to client' link. These cost little to add and give a reason to return for the next job.
- **Fix repeat use** Detail: Sell export packs, for example 5 at a discount, or target solo contractors who scan many rooms. At $4.99 and one or two plans a year, gross revenue is about $4–$8 per customer per year (assumption). Net per export is about $4.24 at Apple's 15% cut or $3.49 at 30% (assumption). No data found on how often DIY renovators scan.

## Business Model

**Model:** Pay per use: a consumable in-app purchase per floor plan export. No subscription and no account.

### Prices

- **Free** Per: scan; Note: Scan, merge rooms and view dimensions on screen. Exports are locked or watermarked. This lets people judge scan quality before they pay.; Price: $0
- **Single plan export** Per: floor plan (PDF + DXF); Note: Assumption: one price covers both files, with free re-exports of the same plan for 14 days. This avoids disputes after a scan fix. Not tested.; Price: $4.99
- **5-plan pack** Per: 5 plan exports; Note: Assumption, about $4.00 each. For contractors with several jobs. Net after a 15% cut is about $17.00. Untested.; Price: $19.99
**Verdict:** ScanPlan scores in the high 40s out of 100. That is below the median idea. The pain is real: people measure by tape and want a clean plan. A $4.99 pay-per-export price is a fair argument against $130 to $400 a year subscriptions for someone who needs one or two plans a year. But the business is weak. Apple's scan engine (RoomPlan) is public, so any rival can copy your flow. Several already ship DXF and PDF output. Room Scanner's $2.99 weekly plan costs less than one export. Free tools exist too. After Apple's cut you keep about $4.24 (15%) or $3.49 (30%) per export. These rates are an assumption. Revenue per customer is low because DIY users export once or twice a year. The research puts year-3 revenue at $13K to $134K, with a mid case near $53K. That is side income, not a salary.

The biggest risk is customer cost. If you pay for installs, the numbers do not work. My assumed figures give about $15 to win a paying user and about $12.72 of lifetime revenue, a ratio under 1. The model only works with near-free reach, such as App Store search and word of mouth, or with repeat-use contractors. I found no person who said they would pay $5 per export. Most evidence comes from rivals' blogs and search snippets. The price rules are also still open: does $4.99 cover PDF and DXF, and is a re-export after an edit free? I recommend yes to both, within a time limit. Your concrete next step is to interview 10 solo contractors and 10 DIY renovators. Show each a mock-up with the $4.99 gate. Ask what they pay today, how often they need a plan, and whether a free DXF from Polycam or KIRI Engine would stop them paying. Also scan five rooms and compare them to a tape before you promise accuracy to anyone.

**Model note:** Apple's commission is assumed at 15% under the Small Business Program, otherwise 30%. You keep about $4.24 or $3.49 per $4.99 export (my arithmetic). Revenue depends on how often each user exports, and the target user exports rarely. Consider a multi-pack so heavy users get a better deal than a subscription competitor offers.

#### Blocks

- **Unfair Advantage** Note: None shown. RoomPlan is a public API. Two other developers posted DXF/PDF RoomPlan apps in recent weeks. Founder access to contractors is unknown. Only DXF quality could become an edge, and it must be proven.; Score: 2
**Headline:** 48/100. Weakest block: Unfair Advantage (2/10). Anyone can build on Apple's RoomPlan, and rivals already ship the same outputs.

### Unit economics

**Cac:** About $15 per paying user if you buy installs (assumed $1.50 per install and 10% of installers paying). Near $0 if all users come from App Store search or word of mouth. Neither figure is tested.

**Ltv:** $12.72 net (assumed 3 exports per paying user over their life × $4.99 × 85% after a 15% Apple cut). Gross: $14.97.

**Ratio:** About 0.85 : 1 with paid installs, which loses money. A ratio of 3 or more needs CAC under about $4.

**Payback:** Not reached in one export with paid installs. Needs about 3.5 exports ($15 ÷ $4.24) to repay a $15 CAC. Immediate if reach is organic.

**Gross margin:** 85% at Apple's 15% rate (70% at 30%). Scanning runs on the phone, so hosting cost is assumed near zero. Support and refunds are not counted.

**Why this price:** $4.99 is your own figure and it is untested. It has one sound argument: a user who needs a plan once or twice a year pays about $10 a year, not $50 to $400. Against RoomScan Pro's $119.99 annual plan, break-even is about 24 exports. Against Polycam Business at $400 a year, about 80 (my arithmetic). The price is also a low-risk impulse buy. The risks are real. You keep only $3.49 to $4.24 per sale. Room Scanner's $2.99 weekly plan is cheaper. A user who hits an accuracy problem at $4.99 may leave a one-star review. A slightly higher price, or a pack, may suit contractors better, and a free DXF from another tool could cap what DIY users will pay. Run a price test with 20 to 30 buyers.

### Revenue streams

- **Single plan export ($4.99)** Note: Consumable in-app purchase. Needs repeat use to build revenue. Year-3 revenue in the research is $13K to $134K (mid about $53K), an assumption and not a forecast.; Rank: PRIMARY
- **Multi-plan pack ($19.99 for 5)** Note: Aimed at solo contractors with several jobs. Raises cash per user but lowers revenue per export. Untested.; Rank: SECONDARY

### Pricing position

**Read:** You are the cheapest option for a person who needs one plan in a month. You are not the cheapest option overall. Room Scanner's $2.99 weekly plan costs less than one export, but it renews if the user forgets to cancel. Your real edge is no commitment and no renewal. That helps only the casual buyer, and nobody has yet shown they will pay. If a user exports often, a subscription is cheaper, so heavy users will leave. Treat $4.99 as a test price, not a proven one. recommended_monthly is left null because a per-use price has no monthly figure.

**Entry range:** $5.99 to $33 per month. Twindo is excluded because it charges per square foot.

**Median entry:** $11.49 per month (median of the four monthly prices: $5.99, $9.99, $12.99, $33). Using only the three verified prices, it is $9.99.

**You vs median:** For one export a month, $4.99 is about 57% below the $11.49 median. At 3 exports in a month you pay $14.97, which is above it. Break-even against the median is about 2.3 exports a month. This is my arithmetic.

**Dominant model:** Subscription (monthly or annual). Per-project or per-square-foot pricing exists at magicplan and Twindo, but at higher prices.

#### Competitor prices

- **Polycam (Business)** Label: $33/month Business plan. Basic price not found, so this is the cheapest known paid plan.; Monthly: 33; Verified: true
- **magicplan (Sketch)** Label: $12.99/month from one review. Sources conflict, including $25 to $40 per project on commitment plans.; Monthly: 12.99
- **RoomScan Pro** Label: $9.99/month LiDAR subscription (App Store listing). $119.99 a year.; Monthly: 9.99; Verified: true
- **Room Scanner** Label: $5.99/month (developer's own blog). Also $2.99/week and $49.99/year.; Monthly: 5.99; Verified: true
- **Twindo** Label: $0.18 per sq ft for 2D PDF/DWG (one snippet says $0.14). Not comparable to a monthly price. Scanning free for 2 projects a month.
**Optimistic prices:** If testing shows buyers value a clean DXF, try $7.99 per plan and a $29.99 pack of 5 (about $6.00 each). Net per single export would be about $6.79 at 15% commission. This is an assumption. Rivals' per-project prices run $25 to $40 on commitment plans (unverified), so there is room above $4.99 on paper. Test it with real buyers before you rely on it.

## Go-to-Market

**Verdict:** Who pays: the best fit is the person who needs a clean plan once or twice a year and has a LiDAR iPhone. That is mostly solo contractors and small trades, plus some DIY renovators. The proof of payment is thin. I found no one saying they would pay $5 per export. Paid rivals charge by subscription: Polycam Business $400/year or $33/month, magicplan Sketch about $12.99/month, RoomScan Pro $9.99 (LiDAR subscription), Room Scanner $2.99/week or $5.99/month. Per-plan pricing exists elsewhere (CubiCasa, iGUIDE, magicplan overage) but at higher prices. Free tools exist too: Apple Measure, KIRI Engine, Oareo. Net of Apple's cut you keep about $4.24 (15%) or $3.49 (30%). That is my arithmetic on your assumed rates. The $4.99 saves money only for people who export a few times a year.

The numbers are weak. The memo's own estimates are about $30M a year globally and about $10M in the US. Most inputs are unsourced assumptions. The year-3 range of $13K to $134K is also an assumption, and the memo calls it side income. Anyone can build on Apple's RoomPlan, and other developers have posted the same DXF/PDF tools in the last two months. On this evidence the idea is below the median and not launch-ready. Your concrete next step is to interview 10 solo contractors and show 20 to 30 DIYers and contractors a mock-up with the $4.99 gate. Count who would pay. Also test whether any free app gives a clean DXF for the same room.

### Channels

- **App Store search (ASO)** Rank: PRIMARY; Reach: DIRECT REACH; Est cac: Assumption: $0 paid, but time cost. Paid-install equivalent maybe $2 to $6 per paying user. Untested.; Evidence: Competitors Room Scanner, RoomScan Pro, Polycam and Twindo all have App Store listings. Buyers search by need. Intent is high, but the field is crowded.
- **Community answers (Reddit and Facebook groups)** Rank: SECONDARY; Reach: PARTIAL REACH; Est cac: Assumption: near $0 in cash, but low volume. Posts get old, and self-promotion may be removed.
- **Comparison and how-to content (SEO and YouTube)** Rank: SECONDARY; Reach: PARTIAL REACH; Est cac: Assumption: $1 to $5 per paying user once content ranks. Slow to start. Untested.; Evidence: Polycam, Room Scanner and magicplan already publish comparison posts for these terms. A YouTube video compares the 5 best floor plan apps. The channel works but is contested, and results take months.
- **Apple Search Ads** Rank: LATER; Reach: PARTIAL REACH; Est cac: Assumption: $3 to $8 per paying user. No source. Likely above margin.; Evidence: No cost data was found in the research. Use only after the free-to-paid rate is known. With a net of $3.49 to $4.24 per sale and low repeat use, paid ads may not pay back.

### Segments

- **Solo contractors and small trades (occasional plan need)** Fit: Medium fit; Who: Self-employed remodelers, handymen, flooring and kitchen installers, with no employees. They own a LiDAR iPhone and sometimes need a neat plan for a quote or client.; Budget: Assumption: they will pay $5 to $15 for a single job if it saves an hour. No evidence found. They may prefer a subscription if they export often.; Next buyer: Designers, estimators and architects who receive the contractor's DXF and then ask for the same tool. Also the contractor's repeat jobs, which may push them toward a subscription.; How they buy: They search the App Store or ask in forums, try a free scan, and pay when they need the file for a job. They compare on price and export format.; Share of tam: Largest slice of the paying pool. The only sourced count is 2,875,590 US nonemployer construction establishments (2022), which is a count of businesses, not buyers. Share of your ~$30M global estimate: not sourced; assume most of it.; How they think: Time is money. They want a plan that looks professional and opens in CAD. They distrust phone accuracy for anything handed to a client.

  - Accuracy doubts when sending plans to clients
**Who pays:** Solo contractors and small trades who hand plans to clients or open them in CAD, and who need a plan only now and then. DIY renovators are a second, weaker payer because free tools compete for them. Frequent daily users are better served by subscriptions and are not your buyer.

### Master channel

**Why:** Rivals sell here, and the buyer searches for 'floor plan' or 'LiDAR' at the moment of need. Room Scanner, RoomScan Pro and Polycam all rely on App Store listings. The strength is intent. The risk is that a crowded results page makes it hard to rank. This is my reading, not a tested result.

**Name:** App Store search (ASO) with a free scan and a paywall at export

#### Steps

- Pick 10 to 15 search terms (for example 'floor plan DXF', 'LiDAR room scan', 'no subscription floor plan') and check who ranks for them. Put the price in the listing: '$4.99 per export, no subscription'.
- Let users scan and preview the plan free, then charge at export. Show a sample dimensioned PDF and a sample DXF in the screenshots. Say plainly that it supports iOS 16 or later, since Room Scanner reportedly needs iOS 26.
- Track installs, scans and paid exports for 4 weeks. Compare to the net of about $4.24 or $3.49 per sale. If cost per paid export is above that, stop or change the price.
**What people pay:** Today people pay by subscription or per project. Polycam Business is $400/year or $33/month. magicplan is reported at $12.99/month or $129.99/year for solo plans, and $25 to $40 per project on commitment plans (conflicting sources). RoomScan Pro is $9.99 for LiDAR or $119.99/year. Room Scanner is $2.99/week, $5.99/month or $49.99/year. Twindo charges $0.18/sqft for 2D, with one snippet saying $0.14. Many people pay nothing, using free tiers or Apple Measure. By my arithmetic, $4.99 per export breaks even with a $199.99/year plan at about 40 exports. It breaks even with a $129.99/year plan at about 26.

## Playbook

### Anti bias

- Do not pitch ScanPlan or name the $4.99 price until the last five minutes. Ask about the past first. Then ask them to react to the price and note it as weak evidence.
- Never ask "would you" or "do you think you would". Words about the future are cheap. Ask what they did last time and what it cost them.
- Do not count compliments. Count actions: money paid, a tool dropped, a file sent, a follow-up they agreed to book. A "great idea" is a zero.
- Write notes verbatim, then mark each answer as past fact or opinion. Score the interview only on the past facts. Have a friend read two sets of notes and check your score.
- Do not only talk to people from your own network or from subreddits that already ask for apps. Record where each person came from, and flag if more than half came from one source. Also keep the interviews that kill your idea in the tally. Note that the research found no one saying they would pay $5 per export, so go in expecting that to be a real possibility.

### Messaging

- **Solo contractors** Cold email: Hi [Name],

I'm building an iPhone app that scans a room with LiDAR and exports a dimensioned PDF and a DXF floor plan. It is not launched. I'm not selling anything yet.

I'm trying to learn how solo contractors make plans for clients today. I'd like 15 minutes on the phone about the last plan you made: what you used, how long it took, and what went wrong.

If useful, I'll send you a sample PDF and DXF from a real room so you can tell me if it is good enough or not. Honest criticism helps most.

No pitch, no follow-up spam. If it's not for you, just say so.

  - No subscription. Pay per plan.
  - Scan a room. Hand over a clean plan.
  - Copy to avoid:
  - "Survey-grade accuracy" or "accurate to the inch". Phone LiDAR plans are doubted even by pros (one thread says 97%), and you have not tested your own accuracy. A claim you can't back means refunds and one-star reviews.
  - "Cheapest floor plan app". Room Scanner lists $2.99 per week, which is below $4.99 for a one-off job, and some free tools exist. Say "no commitment" instead.
  - "Better DXF than Polycam or magicplan". Only Polycam's own blog makes that kind of claim, and you have no samples yet. Show real files before you compare.
- **DIY renovators** Cold email: Hi [Name],

I saw your post about measuring a room for [project]. I'm building an iPhone app that scans a room with LiDAR and makes a floor plan PDF. It is not launched and I'm not selling anything.

I'm trying to understand what people actually do today, including free tools like Apple's Measure. Could I ask you 15 minutes of questions about the last room you measured? What you used, what went wrong, what you did with the numbers.

If you tell me the app is pointless, that is useful to me too.

Thanks,
[Your name]; Landing sub: Scan with LiDAR, then pay $4.99 only when you export a PDF. No monthly fee. Needs an iPhone with LiDAR. [Before launch, state what $4.99 includes: PDF, DXF, re-exports.]; Linkedin dm: Hi [Name], I'm researching how homeowners measure rooms for renovation projects, and I'm building an iPhone LiDAR floor plan app. Could I ask you a few questions about the last room you measured? 15 minutes, no pitch.; Landing hero: A floor plan of your room, from your iPhone.; Cold email subject: How do you measure rooms for your home project?

  - Need one floor plan, not a plan?
  - Floor plan from your iPhone. $4.99.
  - Scan a room. Pay once. Done.
  - Copy to avoid:
  - "Pro-quality plans for your build permit". Permit offices have their own rules, and you have not checked them. Do not suggest a legal use you can't support.
  - "Better than free apps". Apple's Measure and some other apps are free, and one commenter calls Measure accurate on LiDAR devices. Free tools may do the job for many DIYers. Say what you add, such as a clean dimensioned drawing, and prove it.
  - "A $7.2B market" or any big market figure in customer copy. The reports disagree by about 9x and customers do not care. Talk about their room and their cost.

### Channel tactics

- **Direct outreach to solo contractors (LinkedIn, local trade groups, in person at supply counters)** Rank: 1 (best fit for the primary segment and for learning fast)
  - First steps:
  - Build a list of 30 solo contractors in one city you can reach (assumption: about 1 in 3 replies, so about 10 interviews). Use LinkedIn and local trade Facebook groups. Note how you found each one.
  - Scan 3 to 5 real rooms yourself and compare each to a tape measure. Export the PDF and DXF. Open the DXF in a free CAD viewer and check the layers. Attach one sample to your messages.
  - Send the cold email or DM. Run the interview guide. After each call, write down what they paid for last, then only at the end show the sample and the $4.99 gate and ask what they did with similar offers before.
- **Community threads (Reddit, Facebook groups) where people ask for a floor plan app** Rank: 2 (shows demand; weak on proof of payment)
  - First steps:
  - Read the rules of r/DIY, r/iosapps, r/RealEstatePhotography and the Facebook groups first. Many ban self-promotion. If they do, ask a mod before posting an interview request.
  - Answer questions honestly for two weeks with no link. Mention free tools that fit when they fit. Keep a log of what people complain about: locked exports, subscriptions, accuracy.
  - After you have helped, post one request for 15-minute interviews about past projects, and ask in DMs. Track how many people reply and how many describe a real recent job.
- **App Store search and comparison pages (after a working prototype)** Rank: 3 (a paid channel is not proven; do this only after interviews show demand)
  - First steps:
  - Check App Store search results for terms such as "floor plan DXF" and "LiDAR floor plan". List which apps show up and their prices. Polycam and Room Scanner both publish comparison posts aimed at these searches, so expect tough competition.
  - Release a TestFlight build to your interviewees and 10 to 20 people from them. Watch whether they reach the $4.99 gate and whether they pay. Count it as a test, not a launch.
  - Only if people pay, write one honest page about "floor plan with no subscription" with real sample files. Confirm Apple's commission tier (15% under the Small Business Program, or 30%) before you work out your cost per sale. Keep ad spend far below about $4.24 or $3.49 net per sale (my arithmetic on assumed rates).

### Interview guide

- **Solo contractors (remodelers, flooring, kitchen and bath, handymen who hand plans to clients)** Target interviews: 10
  - Where:
  - r/Flooring and r/Contractor-style trade threads (check each sub's rules on interview requests before posting)
  - Facebook groups for remodelers and handymen, including threads where people ask for a reliable LiDAR floor plan app
  - LinkedIn search: solo remodeler, flooring installer, kitchen and bath owner-operator in one city you can reach
  - Local lumber yard or tool-rental counters and trade-supply bulletin boards (ask in person, 5 minutes)
  - Questions:
  - Tell me about the last time you had to measure a room and produce a plan for a client. What did you do, step by step?
  - How long did that take from first measurement to something you could hand over? What took the longest?
  - Last time a plan had an error, what happened? Walk me through it, including who found it and what it cost you.
  - What tools or apps have you used to make a plan or take measurements in the last year? Which ones did you stop using, and what made you stop?
  - Think of the last time you paid for software or an app for work. What was it, what did you pay, and how did you decide to buy it?
  - Show me the last plan you gave a client, if you still have it. Who received it, and what file type did they or you need (PDF, DXF, something else)?
  - Red signals:
  - They only talk in general terms ("yeah that would be handy") and cannot name a recent job or a tool they tried.
  - They already use a subscription tool daily for work and are happy with it, or their clients never ask for a plan file.
  - They say a phone scan is never accurate enough to hand to a client, and they have a reason from their own experience.
  - Green signals:
  - They describe a specific recent job, with dates and a file they sent, and they already paid money or time to fix the measuring problem.
  - They name a tool they tried and dropped because of price, commitment or export limits, and they bring up DXF or CAD without being prompted.
  - They volunteer how many plans they make a year and it is only a few, not every week.
- **DIY renovators (homeowners planning a kitchen, bathroom, floor or layout change themselves)** Target interviews: 10
  - Where:
  - r/DIY and r/InteriorDesign threads asking for LiDAR or room measuring apps (check rules first; do not pitch in the thread)
  - r/iosapps threads from homeowners asking for a room measuring app
  - Local neighbourhood or renovation Facebook groups where people ask for help with a project
  - Home improvement store customers you can approach in person near flooring or kitchen displays
  - Questions:
  - Tell me about the last room you measured for a project at home. What did you use and what did you end up with?
  - What did you do with those measurements afterwards? Where did they live, and who else saw them?
  - Describe the last time you got a measurement wrong. What happened, and what did you do about it?
  - Which apps or tools have you tried for measuring or drawing a room in the past year, including free ones? What happened with each?
  - Tell me about the last time you paid for an app or a one-off digital tool for a home project. What was it and how did you decide it was worth it?
  - How many times in the last 12 months did you need a floor plan or room drawing? For what, and who asked for it (a contractor, a designer, a permit office, yourself)?
  - Red signals:
  - They solved it with Apple's Measure app or a tape and say it was fine. No unmet need.
  - They have not needed a plan in the last 12 months and cannot name a coming project.
  - They say they would only use a free tool and have never paid for an app in this area.
  - Green signals:
  - They paid, or nearly paid, for a tool or one-off service for a project, and can say what it cost and why they stopped or went ahead.
  - A third party (contractor, designer, permit office, supplier) asked them for a plan or file, so the output has a real reader.
  - They tried free tools and hit a limit, such as watermark, locked export or poor accuracy, and still needed the result.

At least 3 of 5 contractors say they would hand it to a client.; Method: Scan 10 rooms of different sizes using a LiDAR iPhone. Measure every wall with a laser measure or tape. Log the error per wall. Show results to 5 solo contractors and ask if they would give the plan to a client.
- **Buyer interviews** Cost: $0 to $150 for gift cards (assumption); Days: 10; Pass: At least 8 of 15 expect 3+ plans next year and at least 5 have paid for a plan or app before.; Method: Interview 15 DIY renovators and solo contractors. Ask how they measure now, how many plans they made last year, what they paid, and show the pricing options. Do not pitch. Ask for the last time they needed a plan.
- **Paid reach test** Cost: $100; Days: 7; Pass: Cost per paying signup under $2 and at least 10 signups.; Method: Spend $100 on App Store search ads or social posts that point to the fake-door page. Track cost per email and per pre-order. Compare with net per export of $4.24 (15%) or $3.49 (30%).

### Today

**Summary:** People measure with a tape and sketch by hand. Many also use a free or cheap scan app, a subscription for one month, or a paid service. The pain is real, but the research found no one saying they would pay $5 per export. Most of the evidence is search snippets and rival blogs, so treat it as thin. Paid rivals charge per month or per year. Polycam Business is $400 a year or $33 a month. magicplan Sketch is reported at $12.99 a month. Room Scanner is $2.99 a week. Free tools such as Apple's Measure app and KIRI Engine exist. Per-plan pricing exists for professionals, at higher prices. Reddit threads show people asking which LiDAR floor plan app to use. That is demand for an answer, not proof of payment.

**Go rule:** GO only if all four hold: (1) at least 20% of 40 or more qualified visitors click buy or pre-pay at $4.99; (2) at least 4 of 5 CAD testers prefer your DXF and all 5 open it cleanly; (3) at least 90% of walls across 10 rooms are within 2 cm or 1% of tape; (4) cost per paying signup is under $2. STOP or change price or audience if buy clicks are under 10%, or if free tools already give a clean DXF. If only the contractor group converts, drop the DIY focus and test a bundle price. These thresholds are my assumptions, not market data. The research suggests a side income of about $13K to $134K a year by year 3 (assumption-based), so keep spend low.

### Test first

**Bet:** Enough people will pay $4.99 per export, even though free tools and cheap weekly plans exist. The research found no one who said they would pay this. It is the riskiest bet because everything else depends on it. Rivals use the same Apple scan engine, so the scan is not your edge. The paid DXF/PDF output is. If buyers will not pay at the export gate, the app earns nothing.

**Risk:** HIGH RISK

**How to test:** Build a fake-door test before any app code. Make a one-page site and a short screen recording of a scan-to-export flow. Add sample PDF and DXF files from one real room. Show a '$4.99 per export, no subscription' button. Send 30 to 50 DIYers and solo contractors to it from r/DIY, r/Renovations-type communities, contractor Facebook groups and direct messages. Count who taps buy and who gives an email or pre-pays. Also send the sample DXF to 5 CAD users and ask if it opens cleanly. Cost is under $100 (assumption). Time is about 7 days.

### Assumptions

- **DIYers and solo contractors will pay $4.99 per export instead of using free tools (Apple Measure, KIRI Engine, Oareo, Polycam free tier).** Risk: HIGH; Test: Fake-door page with sample PDF and DXF and a $4.99 buy button. Send 30 to 50 target users. Count buy clicks and pre-orders. Also ask 10 people what they use today and what they paid.
- **Your DXF is clearly better than free or cheap rivals: clean layers, correct units, opens without repair in AutoCAD, SketchUp or similar.** Risk: HIGH; Test: Scan 5 real rooms. Export DXF from your prototype and from 3 rivals. Send blind to 5 CAD users. Ask which they would use and whether it opens cleanly. Success is a win in at least 4 of 5 rooms.
- **Phone LiDAR accuracy is good enough to hand to a client. Community threads doubt 97% accuracy.** Risk: HIGH; Test: Scan 8 to 10 rooms. Measure each wall with a laser measure or tape. Record error per wall. Pass if most walls are within about 1 percent or 2 cm (assumed threshold, ask 5 contractors what error they accept).
- **Customers can be reached cheaply. Net revenue is about $4.24 per export at 15% commission or $3.49 at 30% (my arithmetic on an assumed rate). Low repeat use means acquisition cost must be well under that.** Risk: HIGH; Test: Run $100 of App Store search ads or social posts to the fake-door page. Record cost per email or pre-order. Pass if cost per paying signup is under $2 (assumed ceiling).
- **Buyers need a plan often enough to matter. Revenue needs repeat use, but DIYers may need one or two plans a year.** Risk: MEDIUM; Test: In 15 interviews, ask how many plans they made in the last 12 months and how many they expect next year. Pass if the median is 3 or more (assumed threshold) or if contractors say 6 or more.
- **One price covering both PDF and DXF, with free re-export after edits, is workable and won't cost you too much.** Risk: MEDIUM; Test: Show two pricing versions to 20 prospects: one price for both formats with 3 re-exports in 24 hours, and a separate price per format. Ask which is fair. Pick the one with the clearer preference.
- **Apple's Small Business Program applies, so commission is 15%.** Risk: LOW; Test: Read Apple's Small Business Program page. Check your expected yearly proceeds against its eligibility limit. Confirm the commission tier in App Store Connect before pricing.
- **Supporting iOS 16 or later is a real opening, since Room Scanner reportedly needs iOS 26.** Risk: LOW; Test: Ask 15 prospects which iOS version they run. Check how many have a LiDAR iPhone. Pass if at least a quarter are on older iOS versions (assumed threshold).

### Validate before building

- **Will target users click a $4.99 per-export buy button when free tools exist?** Proof: Of 40 qualified visitors (assumed sample), at least 8 (20%) click buy or pre-pay. Below 4 (10%) is a stop.
- **Does your DXF open cleanly in CAD and beat rival DXFs?** Proof: 5 of 5 CAD testers open it without repair. At least 4 of 5 rooms are judged better than or equal to the best rival.
- **Is scan accuracy good enough to hand to a client?** Proof: Across 10 scanned rooms, at least 90% of measured walls are within 2 cm or 1% of a laser or tape reading (assumed threshold). Confirm with 5 contractors that this is acceptable.
- **Do buyers need plans often enough to make $4.99 per export worth it?** Proof: From 15 interviews, at least 8 say they will need 3 or more plans in the next 12 months, and at least 5 have paid for a plan or app in the past year.
- **Can you reach buyers for far less than your net per export?** Proof: Cost per paying signup is below $2 in a $100 test. Net revenue per export is $4.24 at 15% or $3.49 at 30%, so $2 leaves room only if some buyers come back.

## Financial

**Verdict:** ScanPlan is a small, side-income idea on this evidence, not a launch-ready business. The pitch is real: a casual user who needs one plan a year saves money against a $129.99 to $400 a year subscription. But I found no one who said they would pay $4.99 per export. Free tools exist. Room Scanner's $2.99 weekly plan is cheaper than one export. Every rival builds on Apple's RoomPlan, so your only lasting edge is a cleaner DXF. After Apple's cut you keep about $4.24 (15%) or $3.49 (30%) per export. That is my arithmetic on an assumed rate. The research memo put a year-3 result at $13K to $134K a year, with a mid case near $53K. It could not source most of its inputs. Score: below the median.

My year-1 plan assumes about $400 a month in cash costs, with no pay for you. All figures below are assumptions, not sourced data. At that burn you need about 95 paying buyers a month at the 15% rate, or about 115 at 30%. The middle case reaches about 80 buyers and about $399 in monthly sales by month 12. It breaks even around month 15, past the end of year 1. Year-1 sales in that case are about $2,050 gross, against about $4,800 of costs. Expect to lose roughly $3,000 to $4,500 of your own cash in year 1. Cut ad spend if early tests show no paying buyers. Do not raise money for this. Your concrete next step is to show a mock-up with the $4.99 export gate to 20 to 30 DIYers and solo contractors, and count how many say they would pay. In the same week, scan 5 rooms, compare them to a tape, and check that your DXF opens cleanly in CAD.

### Scenarios

- **CAUTIOUS** Driver: Free tools and cheap weekly plans win most casual users, and a one-person app with no marketing sells about one export a day or less.; M6 mrr: 40; M12 mrr: 75; Likelihood: About 50% (my judgement); M6 customers: 8; M12 customers: 15
- **MIDDLE** Driver: Search and store listing for 'no subscription floor plan' plus a few contractor forum posts bring steady buyers, and DXF samples convince some of them.; M6 mrr: 125; M12 mrr: 399; Likelihood: About 35% (my judgement); M6 customers: 25; M12 customers: 80
- **OPTIMISTIC** Driver: Your DXF layers are clearly better than free tools, and a contractor community or video review gives you repeat buyers and word of mouth.; M6 mrr: 299; M12 mrr: 1098; Likelihood: About 15% (my judgement); M6 customers: 60; M12 customers: 220

### Raise plan

**Note:** The best case here is side income. The memo's year-3 range is $13K to $134K a year, which is too small for venture investors. Fund the roughly $3,000 to $4,500 year-1 loss from savings. Rethink the model only if the proofs below show repeat use, for example a contractor tier or a bundle of exports. MRR in these scenarios means monthly gross sales. Customers means paying buyers in a month, assuming one export each. Both are my assumptions.

#### Proofs

- At least 20% of 20 to 30 shown a $4.99 mock-up say they would pay (the 20% bar is my suggestion), and some give a card or a pre-order.
- Scans of 5 to 10 real rooms land within a stated error of a tape measure, and you publish the error range.
- One sample DXF opens cleanly in CAD, with usable layers, and beats the free outputs of KIRI Engine, Polycam free and Oareo on the same room.
- 100 paid exports in one month at $4.99, with refunds under about 5% (my suggested bar).
- At least 20% of buyers buy a second export within 90 days, and acquisition cost per buyer stays well under $4.24 (the 20% bar is my suggestion).
**Next round:** Bootstrapped. No outside round in year 1.

### Fundability

**Note:** Low for outside investors. The market is crowded, every rival uses the same Apple scan engine, the memo's mid year-3 case is about $53K a year, and no one has yet said they would pay. It can still work as a bootstrapped side project if the price test passes.

**Score:** 15

**Monthly burn:** $400/mo (assumption, excludes founder pay)

**Burn benchmark:** The $400 a month is my own assumption for a solo founder who works unpaid and already owns a LiDAR iPhone. It equals about 95 exports a month at $4.24 net after a 15% Apple cut. For scale, the research memo's mid year-3 case of about $53K a year is only about $4.4K a month, so even the mid case stays side income.

### Burn breakdown

- **Paid acquisition tests (assumption)** Pct: 50; Amount: $200/mo
- **Tools: analytics, purchase tracking, hosting, support email (assumption)** Pct: 15; Amount: $60/mo
- **Sample drawings and CAD testing, e.g. a CAD viewer licence (assumption)** Pct: 12.5; Amount: $50/mo
- **Legal, privacy policy, accounting (assumption)** Pct: 10; Amount: $40/mo
- **Apple Developer Program, about $99/yr (assumption, check current fee)** Pct: 2; Amount: $8/mo
- **Contingency (assumption)** Pct: 10.5; Amount: $42/mo

### Similar raises

- **Polycam** Note: Subscription 3D scanning and floor plans. Reported by TechCrunch and PR Newswire. Not a pay-per-export model, and a far larger team.; Amount: $18M Series A (Feb 2024)
- **Matterport** Note: 3D capture for real estate. Reported by several news outlets. Shows capture companies can be big, but it is professional hardware and software, not a $4.99 consumer export.; Amount: Acquired by CoStar for $1.6B (closed 2025)
- **magicplan, RoomScan Pro (Locometric), Room Scanner, Twindo** Note: I found no funding data for these rivals. Do not assume they are unfunded.; Amount: Not found
**Break even month:** 15

**Customers to break even:** 95

## Action Plan

### Timeline

- **Week 1** Milestone: The idea is tested on paper and on one room, with no new features built.
  - Tasks:
  - **Build a clickable mock-up of scan, preview and the $4.99 export gate. Use Figma or screenshots.** Success: Mock-up is ready to show on a phone in under 2 minutes.
  - **Write 10 interview questions: current tool, what they pay, how often they need a plan, would they pay $4.99, what stops them.** Success: One page of questions. Includes a clear yes/no on paying.
  - **Scan one room with five rivals and open each DXF in a CAD viewer.** Success: Notes on layers, units and dimension quality for each tool.
  - **Ask in r/DIY, local contractor Facebook groups and your own contacts for 15-minute chats. Do not pitch the app yet.** Success: At least 8 people booked. If fewer than 8, note that reach is itself a problem.
- **Month 1** Milestone: You have real answers on demand, price and accuracy, and a go or no-go decision.
  - Tasks:
  - **Finish 20–30 mock-up sessions with DIYers and solo contractors.** Success: 20 or more logged. You count the yes answers against the bar you set in advance.
  - **Scan 5–10 rooms and compare walls to a tape.** Success: Error table done. You can state typical error in your own words.
  - **Write the pricing rules: what $4.99 covers, re-export policy, refund policy for bad scans.** Success: One page. A stranger could read it and know what they get.
  - **Pick one buyer (DIY one-off or repeat contractor) and one cheap way to reach them. Check Apple's commission tier.** Success: Buyer, channel and Apple rate written down. Go/no-go decision made and recorded.
- **Month 3** Milestone: If go: a small paid beta is live and you have first real revenue and export counts. If no-go: you have changed price, buyer or dropped it.
  - Tasks:
  - **Ship a minimal app: scan, merge rooms, PDF and DXF export, consumable $4.99 purchase. Use TestFlight first.** Success: 10 or more testers complete a scan and export without help.
  - **Run the beta with 20–30 real users from your interviews. Collect their exported DXFs and ask them to open them in their own CAD tool.** Success: At least 80% of DXFs open cleanly (assumed bar). List every failure.
  - **Release to the App Store. Track scans started, exports paid and refunds.** Success: A first paid export from a stranger. Conversion from scan to paid export is measured, not guessed.
  - **Read your numbers: paid exports per user, repeat rate, cost to get a user.** Success: You know if cost per user is far below about $4 net per export. If not, change price or channel before spending more.

### Key hires

- **Part-time CAD/DXF tester (freelance drafter)** When: Month 1–3, before the App Store release; Priority: IMPORTANT; Viable until: $500 MRR (assumption: below this, a paid tester is not worth it; a few hours of freelance review is enough); Solo alternative: Open your DXFs yourself in free viewers and a trial of a CAD tool. Ask 3–5 beta contractors to open files and report problems.
  - Tools:
  - LibreCAD
  - AutoCAD trial
  - Upwork
  - TestFlight
- **Customer support and review replies (part-time or founder)** When: After launch, once exports pass about 50 per month (assumption); Priority: LATER; Viable until: $1,000 MRR (assumption; at about $4 net per export that is roughly 250 exports a month, so a solo founder can still cope); Solo alternative: Founder answers email and App Store reviews. Write a short help page on scan tips, DXF units and the re-export rule.
  - Tools:
  - Help Scout
  - App Store Connect
  - Notion
- **Marketing contractor for App Store and search content** When: Only after the interviews show a reachable buyer and a working channel, likely after Month 3; Priority: LATER; Viable until: $2,000 MRR (assumption; the memo's mid case is only about $53K a year, so heavy marketing spend would not pay back); Solo alternative: Founder posts real DXF samples and before/after plans in contractor and DIY communities. Write a few comparison pages.
  - Tools:
  - App Store Connect
  - Google Search Console
  - Canva
  - Reddit

### Next moves

- **Test willingness to pay before building more. Show a mock-up of the $4.99 export gate to 20–30 DIY renovators and solo contractors. Ask each person to commit: pay now, or no. Also ask what they use today and what they pay.** Done when: You have 20 or more answers logged in a sheet. Count how many say they would pay $4.99. Set your own bar before you start, for example 5 or more of 20 (an assumption, not a benchmark).
- **Check the free and cheap rivals on one real room. Scan the same room with Polycam free, KIRI Engine, Oareo, Apple Measure and Room Scanner. Export a DXF from each if you can. Open each file in a CAD viewer and note layers, units and dimensions.** Done when: You have a one-page table: which tools give a clean DXF for free, and which do not. You also know if your DXF layers are visibly better. If a free tool matches you, stop and rethink the price.
- **Check accuracy against a tape. Scan 5–10 real rooms. Measure each wall with a tape. Record the error for each wall in your plan.** Done when: You have an error table for 5–10 rooms. Decide a stated accuracy figure you can honestly print on the export. The sources only gave a '97%' remark from forum snippets, so use your own data.
- **Fix the pricing rules and pick one buyer. Decide if $4.99 covers PDF and DXF together, and whether re-exports after an edit are free. Decide DIY one-off buyer or repeat-use contractor. Confirm your Apple commission tier (15% Small Business Program or 30%).** Done when: One written page states the price rules, the chosen buyer and the Apple rate. Net per export is about $4.24 at 15% or $3.49 at 30% (arithmetic on assumed rates).
**Next moves milestone:** In about 4 weeks you know three things: whether people say yes to paying $4.99, whether a free tool already gives a clean DXF, and whether your scans are accurate enough to hand to a client. If any answer is no, do not build more.

### Watch

- **No funding is stated and none appears needed to build a small app. But the market is too small to attract investors on the figures found, and Polycam and Matterport-scale rivals have far more money.** Category: Funding; What to do: Plan to self-fund. Set a cap on time and money, for example 3 months, and a clear test: a set number of paid exports.
- **Founder background is not stated. The description suggests technical skill, but access to contractors or DIY customers is unknown. Sales and support would all fall on one person.** Category: Management; What to do: List 10 contractors or DIYers you can reach this month. If you can't, join their forums and communities and become useful there first.
- **The brief says Global. Apple's cut varies by region: China was lowered to 25% in March 2026 and the EU rules changed in August 2026 (from news results I did not read in full). Imperial and metric units, DXF unit settings and language also matter.** Category: International; What to do: Launch in one country, probably the US, in English. Support feet-inches and metric from day one because DXF units cause real errors. Expand once sales prove demand.
- **Low direct risk. Room scans are images of people's homes, which may count as personal data in some places. The brief says processing is on-device, which helps. Apple's own rules and commission policy are the bigger rule risk.** Category: Legislation; What to do: Keep scans on the device and say so in the privacy policy. If you add cloud storage later, review privacy law first.
**Headline:** Crowded, thin-margin niche on a shared Apple engine. The gap is real but narrow, and paying demand is unproven.

### Fix first

- **Every rival uses Apple's RoomPlan, so your scan quality is the same as theirs. Room Scanner's $2.99 weekly plan is cheaper than one $4.99 export. Polycam ($18M Series A, Feb 2024) already targets floor-plan search terms and offers DXF. Free tools (KIRI Engine, Oareo, Apple Measure) may be enough for DIYers. Two other developers posted near-identical RoomPlan-to-DXF apps in recent months.** Category: Competition; What to do: Test KIRI Engine, Polycam free, Oareo and Apple Measure on one real room. Write down which give a usable DXF for free. Then build 3 sample DXF files with clean layers (walls, doors, windows, dimensions) and show them next to rivals' output. If yours are not clearly better, stop or change the idea.; Most severe: true
- **Willingness to pay is unproven. I found no one saying they would pay $5 per export. Demand evidence is questions in forums, not purchases. You also have no stated way to reach users. At about $3.49 to $4.24 net per sale (my arithmetic on an assumed Apple cut), paid ads will probably cost more than one sale earns. Repeat use is low by your own description.** Category: Sales & Marketing; What to do: Show a mock-up with the $4.99 gate to 20 to 30 DIYers and solo contractors. Count who would pay. Interview about 10 solo contractors. Pick one audience first. Plan for free channels such as App Store search and forum answers, and set a maximum cost per install before you spend anything.
- **The memo's own year-3 range is $13K to $134K a year after Apple's cut, mid about $53K. These are assumptions, and the inputs were not visible to me. At that size this is side income, not a business. The market reports behind it disagree by about 9x and were read from snippets.** Category: Stage; What to do: Decide now if side income is acceptable. If not, test a higher-value angle: contractors who need many exports, or a price of $9.99 to $14.99 for a client-ready bundle. Keep the build small until the interviews show demand.
- **Phone LiDAR accuracy is a trust problem. Forum users call LiDAR plans about 97% accurate and say that is not enough for client work (threads about 3 years old). A wrong dimension on a plan a contractor hands to a client, or uses to order materials, leads to refunds and one-star reviews. RoomPlan also handles odd rooms, clutter and large spaces unevenly (my assumption, untested).** Category: Technology; What to do: Scan 5 to 10 real rooms and compare against a tape. Record the error in mm. Add an honest accuracy note in the app and on the PDF. Let users edit wall lengths before export. Test odd shapes, glass, mirrors and open-plan rooms.
- **A paid-per-export wall invites anger when the result is wrong, or when the user must pay again to re-export after fixing a mistake. The pricing rules are not settled: does $4.99 cover PDF and DXF, and are re-exports free? Users scan, spot an error and re-export, so this will come up in the first week.** Category: Reputation; What to do: Decide before launch. A safe starting rule: one $4.99 purchase covers PDF and DXF for one plan, with free re-exports of that plan for 7 days. Show the preview before payment so users see what they buy. Add a clear refund path.
- **With low revenue, a copyable product and no unique data or brand, buyers are unlikely. Rivals like Polycam and magicplan could copy a pay-per-export option in a week. I found no evidence of acquisitions of tiny single-purpose scan apps.** Category: Exit potential; What to do: Treat this as a cash-flow project. If you want an exit path, build something hard to copy, such as better DXF output, saved plans, or integrations with CAD tools that contractors use.

### Strengths

- **Sales & Marketing** Note: Clear buyer story for the occasional user. By my arithmetic, $4.99 per export breaks even against a $199.99/year Polycam Pro plan at about 40 exports, and against magicplan at $129.99/year at about 26. Someone who needs one or two plans a year saves money. No subscription is a plain, easy message.; What to do: Put the 'pay only when you export' message in the App Store title, screenshots and first line. Show a side-by-side yearly cost against subscriptions.
- **Technology** Note: Build is feasible for a technical founder. Apple's RoomPlan is a public API that supports multi-room scanning, so you don't need to build the scanner. Your work is the 2D clean-up and valid DXF output. That is a narrow, well-defined problem.; What to do: Build the DXF export first and test it by opening it in at least three CAD programs. Keep a set of sample files as proof.
- **Competition** Note: There are real gaps. Rivals push casual users toward subscriptions: Polycam says it has no one-time payment option, and Room Scanner reportedly needs iOS 26 or later. Supporting older iOS versions (RoomPlan needs iOS 16) could reach more phones. Both are openings to test, not proven demand.; What to do: Support iOS 16 and later if RoomPlan allows it in your tests. Confirm the rivals' limits yourself before you rely on them.

### Pre mortem

- **Competition** Story: You launched. Downloads came slowly. Users compared your DXF to free tools and to a $2.99 weekly pass from Room Scanner. Many found Apple Measure or free tiers enough, or paid $2.99 for one week and exported several plans. Your export wall converted far below what you needed. Your DXF layers looked like everyone else's because everyone uses the same Apple engine.; Quarter: Q1; Severity: FATAL; Early warning: Fewer than 2 to 3 in 100 users who finish a scan tap Buy on the export screen in the first 100 scans. (These are my assumed thresholds. Set your own before launch.)
- **Reputation** Story: Contractors used plans for real jobs. A few found wall lengths off by several centimetres and a missing door in a PDF they had handed to a client. They asked for refunds and left one-star reviews. Others paid twice because re-export after an edit was not clear. App Store rating fell below 4.0. New users saw the reviews and chose rivals.; Quarter: Q2; Severity: SERIOUS; Early warning: Support emails or reviews mentioning accuracy, refunds, or 'paid twice' appear in the first 20 purchases.
- **Sales & Marketing** Story: With no audience, you tried paid ads. Each paying customer cost more than the $3.49 to $4.24 you kept per sale. Most buyers bought once and never returned, as the brief predicted. Revenue stayed at a few hundred dollars a month. Polycam and magicplan content kept ranking for floor-plan searches. You stopped spending, and the app became a side project.; Quarter: Q3; Severity: FATAL; Early warning: Cost per paying customer is above $3 after 4 weeks of any paid test, or fewer than 1 in 10 buyers returns for a second export within 90 days.

### Regulatory

**Note:** No licence is needed for a measuring and drawing app. Main risks are platform rules and fees rather than law. Apple sets the commission (15% under the Small Business Program, otherwise 30%, which is an assumption from your brief), and fees are changing by region: China and EU changes were reported in 2026. Scans of people's homes are personal data in some places, so keep them on the device and write a plain privacy policy. If a plan is wrong and a client relies on it, liability could arise. Add a clear disclaimer that plans are estimates, not survey-grade. This is not legal advice.

**Exposure:** LOW

## Synthesis

### Swot

#### Threats

- From: community; Text: Free tools may beat the paywall: Apple's Measure app, KIRI Engine and Oareo are free or cheap. Unconfirmed whether any give a clean DXF.
- From: competitors; Text: Room Scanner's $2.99/week plan is cheaper than one export. Twindo scanning is free for up to two projects a month.
- From: community; Text: Crowding. Two other developers posted RoomPlan scanners with DXF/PDF output in recent months. Polycam raised $18M (Feb 2024).
- From: community; Text: Accuracy complaints (one source said 'apparently 97 percent accurate') could turn into refunds and one-star reviews on a client-facing plan. Remodeling growth is also forecast to slow in late 2026 (Harvard JCHS).

#### Strengths

- From: competitors; Text: Clear fit for the occasional buyer. Rivals push subscriptions: Polycam Business $33/month or $400/year, RoomScan Pro $119.99/year, Room Scanner $49.99/year. Polycam's FAQ says there is no one-time payment option.
- From: community; Text: Strong saving for one or two plans a year. By my arithmetic, $4.99 per export beats Polycam's legacy Pro ($199.99/year) until about 40 exports a year, and magicplan ($129.99/year) until about 26.
- From: community; Text: A gap exists between free scanning and paid CAD export. Polycam and magicplan put DXF behind paid plans, and users complain about locked exports.
- From: founder context; Text: The founder seems able to do the hard technical work: clean 2D geometry and valid layered DXF. Founder background is not stated, so this is an inference.

#### Weaknesses

- From: competitors; Text: No moat on scanning. RoomPlan is a public Apple API, so every rival has the same scan quality. Your only edge is DXF layer quality, and it is unproven.
- From: community; Text: Thin unit economics. You net about $4.24 (15% cut) or $3.49 (30%) per export. Repeat use is low by design, so lifetime value is small.
- From: pricing hint; Text: Pricing rules are undecided: whether $4.99 covers PDF and DXF, and whether re-exports after an edit are free.
- From: market; Text: No evidence of willingness to pay $5 per export. No customer access is stated. Market numbers rest on unsourced assumptions.

#### Opportunities

- From: competitors; Text: Own the buyer who needs one plan this month with a message of 'no account, no commitment, plan in 10 minutes'. Demand is unproven.
- From: competitors; Text: Support iOS versions older than iOS 26. Room Scanner reportedly needs iOS 26 or later, and RoomPlan itself needs iOS 16.
- From: community; Text: Per-plan buying already exists elsewhere (CubiCasa, iGUIDE, magicplan overage) at higher prices. A vendor claim says a drawn plan costs $30–$99, which makes $4.99 look cheap.
- From: market; Text: Adjacent markets grow about 7.8%–13.4% a year. That does not show growth for this niche.

### Tiles

**Price:** $4.99 per export (founder's figure, untested). Net about $4.24 at 15% Apple cut, about $3.49 at 30%.

**Ltv cac:** Not computable: no CAC found. Net LTV is about $4–$13 if a user buys 1–3 exports (assumed count, 15% Apple cut). CAC must stay well below that.

**Breakeven:** Unknown: your costs are not stated. Each $1,000 of cost needs about 236 exports at a 15% Apple cut, or about 286 at 30% (my arithmetic).

**Top threat:** Same Apple engine for everyone, so copying is easy. Room Scanner at $2.99/week undercuts one export, and Polycam (DXF, $18M raised) targets the same searches.

**Market size:** ~$30M/yr global niche (rough bottom-up, mostly unsourced); ~$10M/yr US. Year-3 revenue: $13K–$134K (assumption)

**Pricing tier:** Pay per use: consumable in-app purchase, no subscription

**Summary:** ScanPlan sells a $4.99 pay-per-export LiDAR floor plan (PDF plus layered DXF) with no subscription. The gap is real but narrow, and the evidence is thin. The bottom-up market guess is about $30M a year globally and about $10M in the US. Most inputs are unsourced, so treat both as rough. Year-3 revenue for a new entrant is $13K–$134K after Apple's cut, with a mid case near $53K. That is side income. Apple keeps 15% or 30% (an assumption), so you net about $4.24 or $3.49 per export (my arithmetic). Every rival uses Apple's RoomPlan engine, so scan quality is not an edge. Room Scanner's $2.99 weekly plan undercuts one export. Polycam has $18M in funding and offers DXF. People ask for these apps online, but I found nobody saying they would pay $5 per export. My read is below the median and not launch-ready. The research text was cut off, so several inputs and competitors were not checked. Next step: show a mock-up with the $4.99 gate to 20–30 people and count who pays.

**One liner:** An iPhone app that scans a room with LiDAR and exports a dimensioned PDF and a layered DXF floor plan for $4.99 per export, with no subscription.

### Hypotheses

- **At least 1 in 5 DIYers and solo contractors who see a finished plan behind a $4.99 gate will say they would pay it.** Priority: HIGH; Timeline: 2–3 weeks; How to test: Build a mock-up or short video with the $4.99 export gate. Show it to 20–30 target users, from r/DIY, contractor groups and local trades. Ask them to pre-order or join a waitlist with a card or deposit if possible. Ask what they pay today.; Success signal: At least 20% of 20–30 viewers commit to buy, or at least 5 pay a deposit. Threshold is my assumption. Under 10% means stop or change the price or audience.
- **Your layered DXF opens cleanly in CAD and is measurably better than the free options and Polycam's DXF, and room dimensions land close to a tape measure.** Priority: HIGH; Timeline: 3–4 weeks; How to test: Scan 5–10 real rooms. Measure each with a tape. Export DXF from your prototype, KIRI Engine, Polycam free, Oareo and Apple tools. Have 2–3 CAD users open them and rate layers, scale and clean-up time.; Success signal: Your DXF opens with correct scale and named layers in every test, and most testers prefer it over the free options. Dimension errors stay small enough that a contractor would hand it to a client. Define the error limit with testers first.
- **Solo contractors export enough plans per year, and will accept a flat price, to make a pay-per-export app worth more than DIYers alone. A single $4.99 covering PDF and DXF with free re-exports for the same scan is acceptable.** Priority: MEDIUM; Timeline: 3–4 weeks, alongside the interviews above; How to test: Interview about 10 solo contractors. Ask how many plans they make a year, what tools and fees they use now, and what price they would pay. Test two pricing versions: PDF plus DXF together, and re-export free for a set time.; Success signal: At least 6 of 10 make 3 or more plans a year and prefer flat pricing over a subscription. At least half accept the bundle. If they scan 40 or more times a year, a subscription is likely the better product.

### Consistency

- Note: The niche is guessed at about $30M a year globally, but year-3 revenue is $13K–$134K (mid about $53K). That is side income, not a business, unless price or audience changes.; Check: Market size vs realistic revenue; Status: TENSION
- Note: Rivals mostly sell subscriptions ($33/month to $400/year for Polycam, $119.99/year for RoomScan Pro), and Polycam says it has no one-time option. Occasional buyers do face that wall, which supports your problem statement.; Check: Problem (no monthly fee) vs competitor pricing; Status: CONSISTENT
- Note: Room Scanner's developer blog lists $2.99/week, which is cheaper than one $4.99 export. Free tools also exist. The price edge only holds if buyers need the plan more than once a week.; Check: $4.99 price vs cheapest rival; Status: TENSION
- Note: Net per export is about $4.24 at 15% and $3.49 at 30% (assumed commission). With one or two plans a year, lifetime value is about $4–$13, and no CAC was found. Paid ads would likely lose money.; Check: Apple's cut vs repeat use; Status: TENSION
- Note: The competitor and community sections use the same assumption (15% or 30%) and the same net figures, and none confirm which tier you qualify for. Confirm the tier before you plan.; Check: Apple commission figures across sections; Status: CONSISTENT
**Investment memo:** ## Thesis
ScanPlan bets that a casual buyer will pay $4.99 once rather than subscribe. The buyer is a DIY renovator or solo contractor who needs a clean floor plan now and then. Rivals sell subscriptions: Polycam Business is $33/month or $400/year, RoomScan Pro is $119.99/year, and Room Scanner is $49.99/year. Polycam's FAQ says it has no one-time option. By my arithmetic, $4.99 per export beats a $129.99/year magicplan plan until about 26 exports a year. The argument is sound for one or two plans a year. The bet is unproven: I found nobody saying they would pay $5 per export. This is a thin-evidence idea, and my provisional read is below the median.

## Market
Do not quote the large reports. Floor plan software is sized at $809.7M (Metastat, 2025) to $7.2B (Dataintelo, 2025), about 9x apart. The research read only search snippets, and none isolate a $4.99 consumer export. The numbers below are rough guesses, not facts.

- **Global niche (bottom-up, calculated):** about $30M a year gross. Most inputs are unsourced assumptions.
- **US niche:** about $10M a year gross, before Apple's cut. The research could not source most of it.
- **Realistic year-3 revenue (assumption):** $13K–$134K after Apple's cut, mid case about $53K.
- **Sourced input:** 2,875,590 US nonemployer construction establishments (2022). This is a count of businesses, not revenue.
- **Growth:** report CAGRs for adjacent markets run from 7.8% to 13.4%. None isolate this niche, so growth for ScanPlan is unproven.
- **Demand cycle:** Harvard JCHS and others forecast remodeling growth to slow in late 2026. That may reduce plan demand.

The research text was cut off in the market section, so I could not check the inputs behind these figures.

## Product and moat
The app scans with Apple's RoomPlan framework and lets users merge rooms into one plan. It converts the 3D geometry into a clean 2D drawing and exports a dimensioned PDF and a layered DXF. The paywall sits at export.

There is little moat. RoomPlan is a public Swift API that requires iOS 16 or later. Every rival, and at least two recent hobby builders, uses the same engine. Scan quality will match everyone else's. The only possible edge is the quality of the 2D clean-up and the DXF layers. That must be proven with real samples against free tools and Polycam. Accuracy is a trust issue as well. Older threads quote LiDAR plans as 'apparently 97 percent accurate which isn't quite there'. A bad DXF at $4.99 invites one-star reviews and refunds.

Three product rules are still open. Does $4.99 cover both PDF and DXF? Are re-exports after an edit free? Is there a free preview? Decide these before testing price.

## Go-to-market
No channel was proven in the research. Possible places, from the demand signals: r/DIY, r/iosapps, r/Architects, contractor Facebook groups, and App Store search for 'floor plan' terms. Polycam already writes comparison posts aimed at those search terms. Message to test: 'no account, no commitment, plan in 10 minutes'. A second opening to test is support for iOS versions older than iOS 26, since Room Scanner reportedly needs iOS 26 or later. Neither opening is proven demand.

Be careful about paid ads. With about $4–$13 of net lifetime value (my assumption of 1–3 exports), paid acquisition probably loses money. Organic search, content and word of mouth between contractors are the likelier routes. The founder's access to contractors or DIYers is unknown, and that matters more than the code.

## Financials
All figures are my arithmetic on assumptions, not forecasts.

- **Net per export:** $4.99 less 15% is about $4.24. Less 30% is about $3.49. The 15% rate needs the Small Business Program, and you must confirm the tier.
- **Exports needed:** about 3,100 a year for $13K, about 12,500 for $53K, and about 31,600 for $134K, all at a 15% cut. At 30% the mid case needs about 15,200.
- **Breakeven:** unknown, because your costs are not stated. Every $1,000 of cost needs about 236 exports at 15%, or about 286 at 30%.
- **LTV/CAC:** not computable, because no CAC was found. LTV is about $4–$13 if a user buys 1–3 exports. Acquisition cost must stay far below that.
- **Outcome:** side income unless the price or the audience changes. Contractors who export often may be worth more on a bundle or a plan, but then you compete directly with subscriptions.

## Risks
1. **Free substitutes.** Apple's Measure, KIRI Engine and Oareo are free or cheap. I could not confirm that any give a clean DXF. Test this first.
2. **Cheaper rivals.** Room Scanner's $2.99/week plan beats one export on price. Twindo scanning is free for up to two projects a month.
3. **Easy to copy.** Anyone can build on RoomPlan. Two developers posted similar apps in the last few months. Polycam raised $18M (Feb 2024).
4. **Weak repeat use and a heavy Apple cut.** Low lifetime value and unknown CAC.
5. **Accuracy and refunds.** Client-facing plans need trust a phone scan may not give.
6. **Evidence quality.** Most sources are rival blogs and search snippets. Reddit threads could not be fetched in full, and rival prices conflict (for example Twindo $0.18 vs $0.14 per sq ft, magicplan $12.99/month vs $25–$40 per project).
7. **Segment confusion.** DIYers may use free tools. Frequent contractors may prefer subscriptions. The idea may fit neither well.
8. **Apple policy.** Fee rules are changing in places (the EU and China in 2026), so the commission could change.

## Ask
This is an idea review, not a funding round, and I will not invent a raise. The ask for a first-time founder is four to six weeks of time and a very small spend before more building:

1. Show a $4.99 mock-up to 20–30 DIYers and solo contractors and count who pays. Aim for 20% or more (my threshold).
2. Test one real room across your prototype, KIRI Engine, Polycam free, Oareo and Apple tools, and compare DXF output.
3. Scan 5–10 rooms and compare to a tape measure.
4. Fix the PDF, DXF and re-export rules.
5. Confirm the Apple commission tier and a cheap way to reach users.
6. Choose one first audience: one-off DIYers or repeat-use contractors.

If fewer than 1 in 10 would pay, or a free tool gives a clean DXF, stop or change the audience. Only build further if the gate test and the DXF test both pass.

**Executive summary:** ## What it is
ScanPlan is an iPhone app. You scan a room with LiDAR, and it gives you a dimensioned PDF and a layered DXF for $4.99 per export. There is no subscription. The target is DIY renovators and solo contractors who need a plan once or twice a year.

## Market
The big floor-plan software reports run from $809.7M to $7.2B, about 9x apart. Do not use them. A rough bottom-up guess puts the niche at about $30M a year globally and about $10M in the US. Most inputs are unsourced. The one sourced input is 2,875,590 US nonemployer construction establishments in 2022. Year-3 revenue for a new entrant is $13K–$134K after Apple's cut, mid case near $53K (assumption).

## Competition
The field is crowded. All rivals use Apple's RoomPlan, so scan quality is the same. Polycam ($18M raised) offers DXF but only by subscription. Room Scanner charges $2.99 a week. magicplan and RoomScan Pro target professionals. Two other developers recently posted similar DXF/PDF scanners. Your only lasting edge is DXF quality, and it is not yet proven.

## Economics
Apple keeps 15% or 30% (assumed), so you net about $4.24 or $3.49 per export. One-off buyers mean low lifetime value, about $4–$13 on my assumed 1–3 exports. No customer acquisition cost was found. You would need roughly 12,500 exports a year at a 15% cut to reach the mid case of $53K (my arithmetic).

## Verdict and next step
Below the median and not launch-ready on this evidence. The gap for one-off buyers is real but narrow, and willingness to pay is unproven. Before building more, show a $4.99 mock-up to 20–30 people. Also compare your DXF against the free tools, and test your scans against a tape measure on 5–10 rooms. The research text was cut off, so treat gaps as unknowns.

## Tools

### Groups

- **LEARNING & VALIDATION**
  - Tools:
  - **Reddit (r/DIY, r/Renovations, r/Contractor, r/RealEstatePhotography)** Url: https://www.reddit.com/; Why: Research showed people ask there which LiDAR floor plan app to use. Find 10 solo contractors and DIYers and ask if they would pay $4.99 per export. Follow each subreddit's self-promotion rules.
  - **Apple Measure app, KIRI Engine, Polycam free tier, Oareo** Url: https://poly.cam/; Why: Scan one real room in each and check whether any gives a clean layered DXF for free. If one does, your paywall is weak. Oareo and KIRI Engine are named in the research but I did not confirm their DXF support.
  - **Landing page with a fake $4.99 export button (Carrd or similar)** Url: https://carrd.co/; Why: Show a mock-up with the paywall to 20–30 people and count who tap Buy. This tests willingness to pay, which the research found no proof of. Any page builder works. I am suggesting Carrd as one option.
  - **Tape measure and a spreadsheet** Why: Scan 5–10 rooms and compare to tape readings. Users in the research doubt LiDAR plans at about 97% accuracy. Publish your error numbers if they hold up.
- **BUILDING & LAUNCHING**
  - Tools:
  - **Apple RoomPlan documentation** Url: https://developer.apple.com/documentation/RoomPlan; Why: This is the scan engine your app is built on. It needs iOS 16 or later and a LiDAR iPhone. Every rival uses it too, so your edge is the 2D cleanup and DXF.
  - **App Store Small Business Program** Url: https://developer.apple.com/app-store/small-business-program/; Why: Check that you qualify for the 15% commission instead of 30%. At $4.99 that is about $4.24 versus $3.49 kept, by my arithmetic.
  - **RevenueCat** Url: https://www.revenuecat.com/; Why: Handles consumable in-app purchase tracking and gives revenue data. Useful for seeing how many users export a second time. Its docs also cover the Small Business Program.
  - **Open-source RoomPlan example apps on GitHub (e.g. markckim/RoomPlan)** Url: https://github.com/markckim/RoomPlan; Why: Shows how others turn RoomPlan output into 2D drawings. Use them to learn, and check each licence before copying code. Test your DXF output in a real CAD program, such as AutoCAD or a free viewer.
- **SCALING & FUNDRAISING**
  - Tools:
  - **Apple Search Ads** Url: https://searchads.apple.com/; Why: Net revenue per sale is about $3.49–$4.24, so you need very cheap installs. Test small budgets on terms like 'LiDAR floor plan' and see if cost per paid export stays well below that. Polycam also targets these search terms.
  - **App Store product page optimization and custom product pages** Url: https://developer.apple.com/app-store/product-page-optimization/; Why: A free way to test messages like 'no subscription, plan in 10 minutes' against rivals' $2.99 weekly and $5.99 monthly plans.
  - **Indie Hackers** Url: https://www.indiehackers.com/; Why: Research puts a mid-case year-3 revenue near $53K, which is side income. Bootstrapping fits better than raising money. Learn from solo app founders with similar numbers.
